Sahi Pro had 20 years of product development and an enterprise customer base that included Bosch, Siemens, SAP, TCS, and Commonwealth Bank. Our differentiators were technically defensible: Relational API element identification that makes tests survive UI changes, no-code authoring through Flowcharts, cross-platform coverage across web, desktop, mobile, SAP, and APIs in a single tool. We were winning enterprise deals. We had not yet built a structured GTM motion to scale that into new markets systematically. Pangolin's first task was strategic, not executional. Before anything was designed or written, they ran an industry audit mapping Sahi Pro against Katalon, Tricentis, AccelQ, Selenium, and Tosca. That analysis identified which GTM territory was overcrowded, where Sahi Pro had a genuine right to lead, and what the right direction was for our market positioning. The Brand Non-Negotiables document that came out of the positioning sprint defined what we would not claim as precisely as what we would. That constraint is what made the strategy coherent rather than aspirational. From that foundation, Pangolin built across two tracks simultaneously and then transitioned into an ongoing GTM retainer. What stood out throughout was the independence of execution.
