We endeavored on rewriting our entire editing platform from the ground up. This involved going from a brittle, older react app with little to no test coverage and antiquated component structure to a modern TypeScript React application but with extensibility, feature iteration, and test coverage in mind. The new application was built to be able to release individual products and product lines on to the new experience to test and iterate to ensure little to no negative impact. 

As a result, we released functionality in incremental stages, first starting with our frames product offerings in November of 2023, a second milestone in January of 2024 releasing the prints offerings,May 2024 released a majority of the book offerings, and currently in process of releasing the remainder of our book offerings in December of 2024.

Releasing our product offerings in totality on the new platform, building a firm foundation to be able to test and iterate on, and ensuring that the customer order rate is at or above the previous version of the editing experience.

For most of the project, we ran a traditional scrum process of two week sprints. AMELA Technology developers participated in all of the standard ceremonies and were responsible for delivering within the standard sprint. Additionally, we shifted to a milestone-based process where we targeted a single date for a large amount of functionality. I was incredibly impressed with their responsiveness and the efforts they put into hitting the tight deadline.

It's a continuous collaboration. We meet and define the requirements. Then they screen the candidates and usually they involve one of our team members to technically interview them. We then proceed with an internal interview and eventually hire. After, Amela Technololgy keeps an active role as HR for all engineers.

We're still building a product so it's difficult to evaluate a continuous project but since we started working with Amela Technology, we are improving and consolidating our development process and we released many stable features to our customers.

We work using two different models: monthly rate and hourly rate, depending on the flexibility we and the engineers need. We also work remotely. In both models, engineers are usually present at all required meetings and available through Slack during our business hours.

In addition to the hourly rate model, the engineers must fill in time sheets to invoice the right amount. Communication between Amela Technology and us is done using emails and tasks created using Teamwork.

Consequently, we felt at ease through what can be a stressful process.

We started out with a product workshop in 2021 where we discussed the business, our goals, the research, and mapped out the scope of work that needed to be then.

After that, we started a 4 month UI/UX design phase where the goal was to deliver wireframes and UI designs for all web application screens. After UI/UX design was finished, we got a team of four developers (2x front-end and 2x back-end) that was going to take the product from design to production.

We had a dedicated team of devs that built the platform from scratch over the next 8 months. We ended up building the product with Javascript, React.js and Node.js. The goal was to deliver a production-ready web application with mobile screens (responsive) before the end of 2022.

What were the measurable outcomes from the project that demonstrate progress or success?

The product has just been launched and we have not been able to measure quantitative data yet. On the other hand, we have managed to gather a lot of positive qualitative data from the users. They are reporting a much better interface and a better user experience. Internally, we've also received a lot of good feedback and the product has proven to be very successful so far.

During the design phase (4 months), we had weekly stand-ups with the designer and the project manager. We were actively using Trello for planning tasks and communicating async. We also collaborated async in Figma, making it very easy for me as a product owner to provide instant feedback.

During the development phase (8 months), we started out with weekly stand-ups to report on the status and to demo new features. After a period of time, we moved over to only meeting bi-weekly for demos as the team was already very involved and there were not a lot of things that needed clarification or elaboration.

In addition, I've also had close contact with our account manager and he has been supporting me with everything needed outside of the bi-weekly stand-ups. We've been collaborating in Jira and it has been easy for me to take an active role in the project.

AMELA was very focused on client success and making sure that we were happy at all times. They were accommodating and flexible as needed and did everything it took to create a positive outcome.
I also value the fact that their software developers and designers are product-minded and personally involved in the projects. They just don't do as they are told but come with ideas, suggestions, and improved solutions.

Are there any areas for improvement or something AMELA Technology could have done differently?

In general, I'm very happy with the collaboration. We've been working with them for a long period of time and on a big project. There are always things that can be improved when you look back but the total outcome is very positive and I'm surprised how seamless the collaboration has been. I was expecting a lot more frustrations, delays, budget increases, and so on, but that has not been the case with AMELA.
