BACKGROUND
Introduce your business and what you do there.
I’m a project manager at FlippedNormals ApS, an online marketplace. We sell training and resources for creative people who want to learn how to create art for video games and films.
OPPORTUNITY / CHALLENGE
What challenge were you trying to address with Syndicode?
We had a marketplace that ran on WordPress but couldn’t keep up with the traffic. Due to bad code and tech debt we were also unable to develop new features, so we needed a custom-built solution from scratch and hired Syndicode to do it.
SOLUTION
What was the scope of their involvement?
We hired them to create a custom solution using Ruby on Rails and tasked them with copying what we already had on WordPress in terms of functionality. We gave them detailed briefs, design mock-ups, and then technical requirements they needed.
Our previous marketplace had vendors who could sign up for stores and upload their own products to sell. It was a complicated machine of uploading and downloading massive files in addition to hosting more than 20,000 products. Syndicode was hired to migrate everything from the old database to the new one. We needed them to build a scalable solution from the ground up, and it needed to handle large images and quantities of data on the AWS server.
What is the team composition?
We worked with a larger team of around 10 people; Eugene (Sales Department), Alexander (Lead Developer), Oleksandra (Project Manager), Alexander (Head of Project Management), Alfiia (QA Engineer), Maksim (Frontend Developer), Andrii (Frontend Developer), Rusland (Frontend Developer), Artem (Developer), Daria (Business Analyst).
How did you come to work with Syndicode?
We interviewed other developers but felt Syndicode had the expertise we needed; the other developers we talked to effectively eliminated themselves through the interview process. Syndicode was professional, kind, and showed initiative. The plan they presented us regarding data migration and other solutions we needed seemed solid.
How much have you invested with them?
We spent approximately $484,000. Their original estimate to complete the scope was $221,146
What is the status of this engagement?
We worked with them between April 2021-October 2022
RESULTS & FEEDBACK
How did your relationship with the vendor evolve?
Throughout the engagement, Syndicode ensured us that the project was on track and they were going to meet the deadline. However, less than 2 weeks before the launch, they told us they would suddenly need four more months to work on the project.
This went on for 7–8 months; they told us they were ready to launch, pushed the deadline back again, and never delivered on their promises. We ended up paying more than double the price, $260,000 more than what was agreed, but we only got around 30% of the scope we initially agreed on. We ended the engagement because it got too risky for us; they were unable to give us an accurate deadline and continued not to deliver. Despite their failure to deliver, they expected us as a client to carry the full financial burden and were very reluctant to take any responsibility.
Due to the severe delays and budget overruns, we eventually decided to terminate the engagement and continue the development with another provider. The agreement with Syndicode was that they were to deliver a functional marketplace at the price of $221,146 with a go-live date on March 28th 2022. Syndicode completed less than 30% of the scope, charged us $484,000 and went 8 months over deadline which is why it was too risky for us to continue our engagement with them.
How did Syndicode address the challenges that arose?
We tried to discuss the issues with them, and we continued to escalate the problem until it got to Syndicode's CEO, who told us that this was the first he had heard of our issues. We entered into a long process of negotiations to try and secure at least some of the functionalities we had paid for which hadn't been delivered. No accountability was taken at any level, and we continued to discover missing areas of the project we thought had been developed, further reducing the value of the large investment we had made with Syndicode. After going over the budget multiple times and outlining to Syndicode what was agreed, we settled on a certain amount of features for a set price.
We wrote a contract in Slack and had both parties sign it, but they still didn’t follow through. After they failed to deliver again, they asked for more money, and we ended the engagement.
How did Syndicode perform from a project management standpoint?
For the vast majority of the project, Oleksandra was assigned as project manager. On the surface, everything seemed great. Oleksandra was kind, quick to help, and also had a fair bit of technical knowledge. However, as the project went on, it became clear that proper management processes were missing, there were little to no internal communication, and after more than 6 months of development, it came to light that none of our developers had even been made aware of the deadline.
Despite our many budget concerns which we had raised with Oleksandra, the team had no idea about the budget overruns or delays, and simply worked at a pace not guided by any overarching goal or deadline. Alexander (Head of Project Management) eventually had to take over to try and get the project back on track.
We wrote a contract in Slack and had both parties sign it, but they still didn’t follow through. After they failed to deliver again, they asked for more money, and we ended the engagement.
What did you find most impressive about them?
Once the developers became aware that several deadlines had been missed, they went the extra mile to try and save the project. Alexander and Alfiia especially, went out of their way to try and finish the project in a good state.
Are there any areas they could improve?
We wish they had processes to check in on progress and client satisfaction to help determine when there was an issue. They could improve their accountability, especially when we went to higher levels to escalate the issue. They need ways of identifying their internal issues so the burden doesn't fall on the client.
Do you have any advice for potential customers?
As a client, you should establish clear boundaries before starting the collaboration with Syndicode to make sure there is a clear process for who is held financially accountable if something doesn't work out.
If you’re going to work with them, don’t hire them for big projects. We think they can do a good job with smaller tasks, but make sure that you set expectations before starting.

Syndicode performs well on big projects, in particular on marketplaces. To our great disappointment, the work on your project was an unfortunate exception in the successful development and launch of more than 10 marketplaces over the past 2 years.
Our delivery team has taken multiple measures to eliminate similar situations in the future. We have worked to strengthen our project management, business analysis, and engineering expertise by bringing in new resources and processes to ensure that we deliver high-quality work on time and within budget. We admit that communication is critical in project management and have made this one of our priorities in our interactions with clients.
In addition, to compensate for the delivery shortcomings, Syndicode has covered 3 months of the project development team's cost. The marketplace went live 2 months after the termination of the contract with Syndicode, which means that the condition of the solution was very close to the production state. Willing to save the project, we invest $95 862. We hope you respect our efforts.

Until the release of the Ruby on Rails based homepage, we had full availability of the team which included backend developers, frontend developers, a designer, a WordPress developer and a project manager. Our project manager did a great job, we could contact him at any time with our concerns, received a prompt response and the tasks were completed quickly. Even after the launch our project manager continued to provide us with full support. The work of the entire team was meticulously recorded in Jira by our project manager, so that we could fully understand when and what had been done.

Syndicode's most meaningful performance is reflected in their reliability and willingness to do the job perfectly. The constant availability of the project manager is particularly outstanding. The competence of the backend developer assigned to us was remarkable, on the one hand great technical knowledge and on the other hand a high degree of common sense, which was helpful in relation to the complexity of the project.
Are there any areas for improvement or something they could have done differently?
In terms of personal contact, reliability and availability, we can only report good feedback. When we started working with Syndicode, QA was not a fixed part of the service offered, which caused some avoidable issues and extra time. Syndicode learned from this and changed it, so that future projects will only be offered with the addition of a QA engineer. We are very satisfied with Syndicode's performance and can recommend the cooperation.

Campsited.com is a consumer facing online search and booking platform camping holidays is 18 countries. As CTO of the company I am responsible for the architecture and delivery of our website.

For what projects/services did your company hire Syndicode, and what were your goals?
Our website has traditionally been a monolithic Ruby-on-Rails web framework based application and over the past number of months we have been migrating key functions of the app to an api based architecture, making the web application a consumer of those apis. We have also been implementing regular new UX features and products as we strive to grow our online business. The challenge in this time period has been to seamlessly migrate to the new architecture, and at the same time support the new UX features and products implementation which ensuring we have no negative impacts for customer experience on our site.

How did you select this vendor and what were the deciding factors?
We conducted a search for a partner and selected Syndicode based on their past experience with the technologies that we needed help with and the profile of their resources.

In general we had one dedicated developer, one part-time PM and support from senior architect and account manager if we needed it.
RESULTS & FEEDBACK
Can you share any measurable outcomes of the project or general feedback about the deliverables?
We measure the impact of all new features that are implemented on our site - for all new features we saw a positive uptick in conversion rates. In general our bookings grew year on year by just under 100%. Another key focus area for us is site uptime/downtime. In the migration period we say no downtime for the site.
Describe their project management style, including communication tools and timeliness.
We had a check in each morning with the PM to confirm priority items that are to be worked on each day. If required the PM convened conference calls for our team to explain/clarify requirements. Time was efficiently logged and sent to our internal team for sign off at the end of each month. In general the PM engagement was very good.
What did you find most impressive or unique about this company?
Syndicode's approach was very efficient and professional. The steps taken at project initiation to compile and clarify all requirements had been very effective.
Are there any areas for improvement or something they could have done differently?
In general the project would have benefited from dedicated QA engineer to lead and executed tests before deployment to production. There were a couple of instances where issues were not caught prior to production deployment.

Before choosing for Syndicode, we researched several companies that are experienced with building software /marketplaces. We had several interviews, with 4-5 companies , outside Syndicode. Syndicode was the company that we felt really understood what we wanted ,and had the capability to help us succeed and reach our goal, by being able to built a marketplace from scratch, with every feature we can think of. They also came accross as trustworthy during the interviews.

We offered the team in the beginning of the cooperation a document with our goals we want to reach with the platform and our wishes and needs. The team built the marketplaces from scratch. From the UI/UX design to a working platform.
We had many technical requirements, such as automated invoices and reminders, automated bookings, filters, possibility to choose different services and many more. The team of Syndicode was responsible for all the tecnical features of the platform. Furthermore, the team took care of designing the Jira environment in such way that all tasks were clear for everyone.
What was the team composition?
There have been many developers involved on this project from Syndcode. I believe we have had 2 UI/UX designers, 3 Seniors backend developers, 1 Frontent Senior developer and several junior developers. We also had a QA manager and a Business analist. At the moment we work with 2 BE Seniorrs, 1 junior BE, and 1 FE Senior.

Can you share any information that demonstrates the impact that this project has had on your business?
The project is not live yet, so the impact cannot be measured yet. However, we do not hesitate it will have an impact on the time-consuming activities we work with at the moment - these activities are now more automated, which leads to more time on our hands at the office, for more important issues.
How was project management arranged and how effective was it?
We used Slack, Jira and Google Hangouts for communicating with the team from Syndicode. These methods were very useful, as we could share all documents needed, make different teams within the team and also divide the project in tasks and milestones.

The number of employees capable of building any feature from scratch was very impressive to us. Furthermore, the involvement of the CEO was also very appreciated.

We believe the price and time estimation could have been more thoroughly thought of.
