    We measure success along three dimensions that matter beyond delivery. DECISION QUALITY. Strategic choices that emerge from our work are clear, owned by leadership, and resilient to the operational complexity they will face. We track this through alignment within the leadership team and the speed at which decisions translate into action. Organizational uptake. A strategy or transformation only matters when the organization can carry it. We assess whether the people who must execute the work understand it, believe in it, and have the conditions to deliver it. DURABILITY. Our most important metric is what remains six and twelve months after the engagement ends. Have the new structures held? Are decisions still being made the way they were designed to be made? Has the leadership team built the capacity to continue without us? We also track conventional indicators where they apply: budget adherence, milestone delivery, stakeholder satisfaction. These are necessary, not sufficient. The work we are proud of leaves the organization more capable, not just more aligned for a moment in time.

    Across the mandates we have led since 2022, 99.5% have closed with the strategic outcomes the client and we agreed on at the start of the engagement. The rate reflects three deliberate choices in how we operate: SELECTIVE MANDATE INTAKE. We only accept engagements where we have a clear hypothesis on how to move the system, sufficient access to decision-makers, and conditions that make change possible. Mandates that would predictably stall do not enter our portfolio. Diagnostic depth before commitment. Our Ambiflow Pulse Check, typically completed in one to five days, surfaces structural blockers before they become execution problems. By the time a transformation begins, we and the client share a realistic view of what the organization can actually carry. CONTINUOUS CALIBRATION. Every mandate is reviewed at structured intervals against the outcomes defined at the start. Where signals shift, we adjust the work or surface the issue early. We optimize for the result the client paid for, not for keeping the mandate. ROI varies by engagement type. For strategic clarifications, it is measured in decision speed and reduced opportunity cost. For transformation streams, in operational gains and retention of key talent during change. For executive coaching, in leadership decision quality and confidence in complex situations.

    Our onboarding process runs in four stages, each designed to ensure that what we agree to deliver is also what we can deliver. Stage 1: Orientation conversation (60 to 90 minutes). A direct exchange with leadership to understand the situation, the question behind the question, and the conditions in which any work would have to live. No pitch deck. Both sides decide whether to continue. Stage 2: Ambiflow Pulse Check (1 to 5 days). A structured first diagnosis along six dimensions: constraint clarity, value flow, ambidexterity balance, information and decision architecture, social capacity, and leadership system maturity. The output is a written diagnostic report and a recommended path forward. The Pulse Check is a discrete deliverable; clients can stop after this stage with a complete view of their organizational situation. Stage 3: Mandate design. Based on the Pulse Check, we propose a mandate calibrated to the client's context, with clear outcomes, milestones, governance structure, and contracting terms. Decision points and exit options are built into the contract. Stage 4: Kickoff and steering setup. A formal kickoff with the leadership team and the steering committee. We define cadence, communication, decision protocols, and the first 30-day work plan. Stakeholder communication is aligned at this point. The full sequence from first conversation to kickoff typically runs four to eight weeks, depending on internal coordination on the client side.

    Our collaboration model is built on cadence, proximity, and direct access. SENIOR ON THE GROUND. Every mandate is led by a senior advisor who is present at the critical moments of the work: workshops, leadership offsites, steering sessions, and the difficult conversations that shape outcomes. We travel across DACH and internationally wherever the work requires it. Engagements have taken us to Europe, the US, and additional global locations. STRUCTURED CADENCE. Each engagement runs on a defined weekly or bi-weekly rhythm, with steering committee reviews at predefined intervals. The cadence is built into the engagement contract, not improvised week to week. Mixed mode. We combine on-site work (workshops, leadership development, organizational diagnostics) with virtual sessions (1:1 sparring, working sessions, written synthesis). The on-site to virtual ratio is set with the client at the start and adjusted as the engagement evolves. Documentation as instrument. Every working session produces a written synthesis. Documentation is not a deliverable for compliance. It is the medium through which the organization absorbs the work and continues without us. DIRECT ACCESS. Clients have direct contact with their senior advisor between sessions, by phone, email, or short conversation when something urgent arises.

    Typical engagement length runs from six to eighteen months, depending on the depth and scope of the work. We deliver in five distinct formats: Pulse Check engagements (1 to 10 days). A standalone diagnostic engagement that produces a written report on the organization's transformational readiness, key constraints, and recommended trajectory. This is the entry point for many clients, and a complete deliverable in itself. Strategic clarifications (6 to 12 weeks). Focused engagements on a specific strategic question: a positioning decision, a portfolio choice, a strategic shift. Includes diagnostic, leadership working sessions, and a documented strategic decision. Transformation mandates (6 to 12 months). End-to-end work on an organizational transformation, structural redesign, or change architecture. Combines diagnostic, design, leadership development, and implementation support. Most of our mandates fall in this band. Comprehensive transformation programs (12 to 18 months). Multi-stream engagements that integrate strategy, transformation, and leadership development across an organization. Reserved for situations where the change is structural and the timeline reflects the depth of the work. Executive coaching (3 to 12 months, recurring). Structured coaching engagements with a defined cadence, typically running through a specific leadership transition or strategic situation. For every format, milestones, review points, and exit options are set at the start. Engagement length is calibrated to the work, not the other way around.
