The measure of success was how well the data in the source system matched the transformed data once it was imported into the new system. We used a variety of metrics including A/R reports, case counts, and detailed spot comparisons.

No formal project management within Smart Maple. Predictably, the better the requirements of a particular portion of the project were defined, the better Smart Maple was at estimating level of effort and delivering on time. Vague requirements led to elongated timelines as scope changed mid stream. The team was generally very responsive via messaging app despite a large time difference between our locations.

Sometimes requirements were not defined very well (that was on us) and left much open to interpretation. In the interest of speed, the team tended to make assumptions rather than ask questions. Ultimately, that led to more work and longer timelines due to things having to be redone.
