The scope of work was extensive and multi-phased. Euristiq began by conducting a rigorous audit of our existing infrastructure, involving close collaboration with our internal teams across IT, operations, and compliance. They developed a bespoke cloud migration roadmap that addressed not only the technical architecture but also risk mitigation, service continuity, and data sovereignt a key concern for us given our presence across multiple regions.

Key deliverables included: a secure and scalable cloud foundation on AWS tailored for industrial-grade workloads; reengineering of critical infrastructure components including virtual networks, access control models, and high-availability clusters; and the full migration of several automation platforms that were previously hosted on-premises. Additionally, Euristiq implemented real-time monitoring dashboards and alert systems, enabling proactive maintenance and operational transparency that we previously lacked.

Their approach wasn’t one size fit all. They created environmen specific templates and automation scripts that streamlined deployment and reduced manual overhead across our factories and facilities.

What were the measurable outcomes from the project that demonstrate progress or success?

One of the most tangible outcomes was the drastically improved system reliability. Before the migration, we dealt with sporadic downtime and latency during peak usage in our production analytics tools. Post migration, we saw smooth performance even under intensive loads across multiple geographies. More importantly, our time to provision new infrastructure resources dropped significantly, which has been instrumental in accelerating product development cycles and enabling more frequent releases across engineering teams.

If there’s one area for improvement, it would be documentation consistency during the handover phase. While their internal technical documentation was robust, some of the operational guides for our in-house teams could have benefited from additional context or visual walkthroughs. Instead of rushing into development, they spent significant time with various teams from transport coordinators to education officers, policy analysts to communications staff truly absorbing our operational challenges and aspirations. They approached each conversation not with assumptions, but with curiosity and respect for how we’ve evolved as a non-profit.

Once they mapped out the key pain points and inefficiencies, the solution took shape across three key fronts:

AI Consulting: Euristiq identified areas where AI could deliver meaningful outcomes without overcomplicating our systems. This included designing an intelligent data layer that analyzed milk transportation logs to optimize routes and minimize delays, and a recommendation engine that helped our policy team sort through large datasets to prepare timely reports for the Marketing Council.

UI/UX Design: They completely reimagined our producer portal. Previously, our users had to navigate a clunky interface just to complete routine reporting. This immersive approach led to a comprehensive product strategy.

The solution they delivered was multifaceted:

A custom-built mobile application tailored for field workers and PMs that included task management, digital blueprints access, RFIs submission, and live status updates.
IoT integration for on-site sensor tracking humidity, temperature, and even equipment movement which helped our teams identify potential environmental risks before they became delays.

No collaboration is perfect, and while our experience with Euristiq was overwhelmingly positive, there are small areas where improvement could elevate future engagements. During the early onboarding of our less tech-savvy field staff, some users struggled to adapt to the new interface. While Euristiq provided documentation and virtual training, an optional in-person support phase at launch could have helped with faster adoption.

That said, they listened closely to this feedback and promptly adapted the UX to be more intuitive in the next iteration demonstrating their agility and commitment to our success.

They engaged key UBS stakeholders from our compliance officers to front-end relationship managers to map not only the technical requirements but the behavioral expectations of our users.

The core deliverables were spread across three verticals:

1. Web Application Architecture and Development: They built a new modular platform from the ground up using microservice architecture, which allowed us to decouple and manage service layers such as identity verification, secure file upload, and transaction history individually. This became essential for our long-term scale and security goals.
2. UX Design Overhaul: Their design team delivered a customer-centric experience informed by real usage data and co-created with UBS product leads.
