This data gathering process will utilize web scraping and data extraction techniques to ensure a comprehensive and up-to-date dataset.

Develop a coaching platform for Mastering Diabetes members, including a coaching dashboard and a members app. The platform’s objective is to be a scalable way of facilitating the communication between the coaches and the members and help them in reversing insulin resistance using a low fat plant-based diet. 

• Round 1: Scope The following is the list of frontend clients and high-level description of the long term features requested (for the MVP and beyond):  
  • Members app (mobile only) that allows members to:
    • Login 
    • Smart onboarding process 
    • User journey depiction 
    • In-app content including text and videos 
    • Notifications 
    • Group and/or one-on-one chat, depending on the member tier 
    • Device / apps integrations

      • The credentials will be generated and managed by the platform in response to a webhook request from the CRM (currently Ontraport, but it may change) when a new user was created / has met the conditions to start their program. Smart onboarding process with a questionnaire that allows assessing the state of the perspective member:
        • Mastering Diabetes already has an existing onboarding quiz in Typeform. The current onboarding quiz is used to get people to the discovery call with a salesperson. Typeform goes to the CRM (currently Ontraport) and Pipedrive via Zapier. 
        • Today’s experience: Person goes on site -> personalized coaching -> see video -> fill out questionnaire -> get either a Calendly link or a group call (webinar) -> pay on phone in one-on-one with sales person or get a link to pay in the group call. 
        • We will use the current system for the time being and integrate it to the app. 
        • Mastering Diabetes thinks there is value in providing the onboarding questionnaire + a notification about it to the coach. The coach in the small group or one-on-one should reach out immediately to the member. 
        • In future versions - this process should recommend a tier, a group and a coach they should work with. The onboarding should be in the app. User journey and in-app content 
        • The user journey depends on the type of diabetes (out of 5 types based on the onboarding questionnaire: T1, T1.5, T2, pre, gestational). In the future it may depend on the psychological status as well. 
        • The journey is built out of blocks (i.e. sections). Each block has multiple pieces of 10-15 lessons, made out of a video and/or text. 
        • Each lesson will take a day, thus a block will take 10-15 days to complete. 
        • The journey is linear, the member has to complete a block before moving on to the next. 
        • Inside a block, members have to watch the lessons in the order they are provided. Once they mark the lesson as completed the next lesson will be enabled. Once all the lessons (of a block) are marked completed, the next block will be enabled. 
        • We should put a notification to the members if they watch over 3 lessons per day (thanking them for their enthusiasm, and suggesting they slow down). However, they may proceed if they choose to. 
        • Members progress in the user journey by themselves. In order to move forward between content and/or blocks, the members need to complete actionable items. An actionable item can be a log (of any kind), a quiz, the participation in a session (private or group), or even just tapping “next” after they read a piece of content. 
        • Mastering Diabetes thinks it’ll be nice to visualize the journey as a snake with the various blocks, this will be discussed and visualized by the designer. 
        • In the future, the content may include quizzes or other interactive experiences:
    • Notifications 
      • The notifications will be via emails and push notifications (in-app and outside of app). If the member presses on the notification they’ll be sent to a specific screen depending on the notification. The following is a list of in-app notifications: 
        • Someone liked your post in the activity feed 
        • Someone replied to your post in the activity feed 
        • Someone replied to your message in the small group thread 
        • Your coach replied to your message in your 1-on-1 thread

      • The chat is a communication capability between the coach and the members. There are three types of chats depending on the tier (which depends on the subscription type):

        • Tier 2: small cohort with 8 people + large group 
        • Tier 3: one-on-one with coach + large group 
        • While we consider this feature name to be “Chat”, due to the tiers it can be thought of as two different features: 
          • Activity feed (whenever it’s in the context of a group), this is analogous to the Facebook group 
          • Chat (whenever it’s one-on-one with the coach) 
  • The Beehive team conducted an analysis of in-app chats SDK. A separate document with an analysis of such platforms will be provided, but we consider Stream to be the best candidate given the requirements of the project. 
  • Future features: 
    • People should be able to add an item from their library to any of the chats. 
    • Once logging will be introduced (below), we will ask the member who you want to share it with (with optional text), i.e. Log > add text to it > who do you want to share it with. 
    • In the future, there may be videoconferencing. Cyrus suggested Doxy. For the time being all video conferencing will be done outside of the app. 
    • Logging capabilities 
      • The goals of the logging capabilities are to:
        1. allow coaches to have the quantitative info at their disposal to better assist the member towards reversing their insulin resistance, and 
        2. reflect to members their progress, so they can see their improvement. The logging capabilities will include: 
           • Glucose 
           • Insulin 
           • Fasting 
           • Meds logging - closed list + together with known dosages, and a backup “other” option 
           • Activity logging - similar to meds, pick activity, time, and distance. It may be also just an add/subtract intense activity + activity type. 
           • Simplified food logging by taking images of food (in the future this can be via Passio) 
           • In the future, it would be good to have device and app integrations Graphs of biometrics 
           • Body weight as a function of time 
           • Fasting BG as a function of time 
           • Insulin use as a function of time 
           • Other graphs can be added as we fully define this part of the product 
    • Recipe book 
      • Mastering Diabetes already has an existing database of recipes. The goal of the recipe book feature is to display those recipes to the members. 
      • In the future, the goal will be to let the members filter recipes by various tags and potentially even generate a shopping list. 
    • Other features for future versions (non-MVP):
      • Meal planning 
      • Telemedicine 
      • Badges / health point system - every action in the system (watching content, logging, chatting with group/coach) will lead to gaining a certain # of health points. The health points can be converted to actual prizes, prizes include a Zoom with Cyrus and Robby, an Amazon gift card, and so on.       • Coaching Portal 
        • The coaching portal is a dashboard for the coaches. Its goal is to provide communication capabilities to the coaches as well as show them the members progress in the program. 
        • Over time, the coaching portal will have core screens:
          • List of members with top figures (last meal, last glucose, etc) 
          • View a specific member with all logging history, status, and engagement stats 
          • Chat with the members (one-on-one or in a group) 
      • In a future version, Mastering Diabetes is hoping to provide to the coach a list of predefined responses to the log, so they can select one that the member will receive as feedback to their log and thus save time to the coaches Content Management System (CMS) 
      • The CMS is a dashboard to control and change the content in the system (and thus the user journey). It will also allow seeing current content stats. 
      • Blocks and lessons can be modified on demand by the Mastering Diabetes team. 
      • This will be exclusively an internal system (and thus not designed to the level of the consumer app or coaches portal, from a UI perspective - the focus is mainly functional). Existing platform 
    • Mastering Diabetes is currently using Access Ally and is hoping to stop using it soon. 
    • The current CRM is Ontraport (also to be changed) 
    • The current website is built with Wordpress (for V1 AA will only be used in the checkout process)

    • The main goal of the MVP is to serve as a foundation for all the future features to come as well as to move your members to a fully mobile experience. 
    • After the MVP, future releases will gradually add novel features to improve the user experience and bring it to a world class platform. Note that the order of releases here is only a suggestion and is flexible. 
    • We understand that product development is an ever evolving process, thus these deliverables may be modified throughout the process as we go along prior to the beginning of a new sprint. In case of changes, the time frames may be affected as well:

  • Scope 
  • The project already includes a mobile app (iOS and Android), a Content Management System (CMS), a coach dashboard, and a HIPAA-compliant backend. As part of this second round of improvements we plan to add additional features and improve the quality of the app and dashboard so they are ready for prime time:
    • Current Figma: link (not finalized), list of bug fixes.

    • Social login into the mobile app (e.g. login with GMail or Facebook). 
    • Food logging that goes beyond the design you shared, i.e. the food log only includes an image, text, and a timestamp, without barcode scanning / text searching / computer vision, nor an integration with Passio.
    • The journey doesn’t change by anything but the diabetes type (from the five types included) and weight loss. 
    • The members don’t have a way to connect to one another beyond the group chats (i.e. no other social features). 
    • Integration with HealthKit, Google Fit, or wearable devices 
  • Apple Watch app 
    • The notifications are not dynamically controlled from the admin dashboard or the CMS, and only follow the logic shared by Orr. Dynamic notifications may be added afterwards. 
    • The coaches don’t get notifications outside of the coach’s dashboard. 
    • It is assumed that the weight loss program will not affect features that aren't listed above (under the weight loss program). 
    • It is assumed that customer support will be done by Mastering Diabetes (up to any technical challenges for which Beehive personnel will assist with as part of the maintenance tier described below). 
• Proposal 
  • Work start: Jan 23, 2023 
  • Pricing: ○ Rapid development, including a full-time project manager and/or an architect together with the equivalent of 4 FTE engineers/QAs via the Beehive platform: $23,500 per sprint.
  • Maintenance post launch, including a 0.5 FTE project manager and/or a architect together with the equivalent of 1 FTE engineers1/QAs/support via the Beehive platform: $7,750 per sprint. The Company may use this tier to add new features, improve current functionality, and fix any bugs or issues that come up from members or coaches. 
  • Hosting: Beehive shall provide the company with hosting services via Amazon Web Service (AWS), for the cost of the AWS services plus additional 30% for the infrastructure management services. 
  • Time estimation: 
    • Diabetes program (all changes above without the weight loss part): 7-8 rapid development sprints (depending on exact spec of coach dashboard) 
    • Weight loss program only: 
      • 1 rapid development sprints (there is still a bit of unknown here specifically around the sign up, we assume no CRM changes). The weight loss program can also be done as part of ~3 maintenance sprints post launch of the diabetes program. 
  • It’ll be assumed that the project begins with the rapid development tier in order to launch the platform as soon as possible. The Company may downgrade/upgrade to other tiers as they wish within a month's notice. 
  • Payments will be made at the end of each calendar month and within two weeks from any invoice. 
  • 3rd party tools: The pricing does not include the price of any additional tools (e.g. monitoring or other SaaS) that Mastering Diabetes may choose to use in the platform. We estimated 3rd party costs below. 
  • Termination: In the event that the Company would like to terminate this agreement and continue maintaining their code and platform independently of Beehive, a Maintenance & dev ops sprint will be used to conduct a proper handover of all code, documentation, and credentials. 
  • 1 Blue Zones may use any spare time of the engineers to develop additional functionalities. 
  • Estimate of pricing of 3rd party tools All 3rd party tools are tools that we had a good experience with, but not that we are open to use other tools that serve the same purpose if you prefer. All of the figures below are estimated and we recommend talking to each of these providers separately to agree on a final price. 
  • Mixpanel - we are currently using and recommending Mixpanel as a monitoring tool. It can be HIPAA compliant (by signing a BAA with them) and is very robust. For Mastering Diabetes’ usage I expect this to be up to $500 a month (depending on the usage). It can also be significantly cheaper but I'm not sure. We have a contact there in case you want an exact estimate. 
  • HIPAA auditor - we explored multiple providers and so far recommend using the Compliancy Group. It costs $2,500 a year. 
  • AWS - for the usage discussed so far, we estimate (rough estimate) the costs to be under: 
    • $200/month for up to 1,000 members 
    • $300/month for up to 2,000 members 
    • $400/month for up to 4,000 members 
  • Stream - according to their pricing page, it should be $499/month.
