I'm the Chief Product Officer for a large national mental health services company.

For what projects/services did your company hire Velotio Technologies, and what were your goals?

We initially had a limited technology footprint and leveraged off the shelf 3rd party tools. We did not have product, design, engineering, or even much of an internal IT team. We set out to build out a full e2e experience with a mix of best in class enterprise tools as well as custom development. Our goals were primarily around building out technology infrastructure that could scale as we did.

**SOLUTION**
How did you select this vendor and what were the deciding factors?

We found them through a referral. They were the right mix of quality, affordability, and flexibility. We've been able to scale up and down with their headcount across a number of disciplines (dev, product, design). Additionally, combined with an onshore team, we can get leverage with near 24-hr coverage. I'll also flag that we've been able to take an embedded model approach - not just the "consultative client services" model. Their eng are now part of our team and we work as one org.

Describe the scope of work in detail, including the project steps, key deliverables, and technologies used.

The project was around building out a whole new technology stack. Combining our 3rd party EHR with our custom built experience. We needed to build out an entire client booking experience on React, but also make sure it played nice with existing Wordpress pages that our marketing team leveraged. Additionally, we had to set up the EHR and ensure our booking experience plugged in nicely to the clinician scheduler. Finally we had to build out back-office systems to administer the insurance, credentialing, provider profiles, and search logic.

How many people from the vendor's team worked with you, and what were their positions?

We had a team of PM, Engineers, QA, Devops etc which we scaled from 6 to 23.

Can you share any measurable outcomes of the project or general feedback about the deliverables?

We were able to replace the entire company's technology stack within 9months across a multitude of stakeholders.

We used slack, jira, gSuite for comms. We operated in an agile environment, but as we got closer to production we migrated to more kanban style.

Ability to adapt to the situation and still keep pushing toward project goals.

Our goal was simple. To build a platform as a product and go-to-market with a novel MVP offering in 3-6 months.

How did you select this vendor and what were the deciding factors?

We partnered up with Velotio on the basis of another stellar recommendation from a US venture. A big deciding factor for me (apart from high-quality engineering) was company culture which was all about trust and transparency.

Describe the scope of work in detail, including the project steps, key deliverables, and technologies used.

We started off with a clean slate with nothing but an idea of what MVP would look like. But the journey was rather straight-forward with quick decisions and a lean approach. I worked with the Tech lead (one of the best there is - more on that later) in brainstorming solution options, very quickly choosing the tech stack (JS) and building high-level architecture whilst onboarding engineers onto the project. We choose to go with classic Scrum with 2 week sprints and just went for it, building and showcasing features to internal users..

How many people from the vendor's team worked with you, and what were their positions?

At its peak, we had a team of 10 people across frontend, backend, QA, DevOps, UX design all under the wing of engineering manager / tech lead from Velotio.

**RESULTS & FEEDBACK**
Can you share any measurable outcomes of the project or general feedback about the deliverables?

My measure of success was in the team's ability to pivot quite quickly, working with somewhat changing requirements / ambiguity yet being able to come together and take ownership.

Modern agile! Team communicated and collaborated over Slack and Google meet getting into short and punchy huddles. We used Jira and Confluence as the ticketing tool with code in Bitbucket.

What did you find most impressive or unique about this company?

They were friendly, honest, and highly proficient. Velotio always put GENLEAP's interest first rather than thinking about number of resources on the project.

Are there any areas for improvement or something they could have done differently?

Covid times made the initial settling in a bit challenging with not being able to meet in-person and sometimes people were reluctant turning their cameras on but more often that not, they had their reasons. This got better with time as the team formed and normed.

We started with a feasibility study, followed with sending reference cards. We need to perform 2 functions: capture and play out in two different modes ( ASI, SDI ). We first validated that we can capture and play out with the Linux drivers provided by the manufacturer. After validation ( by the local team and my RnD ) we moved to FFMPEG integration. We defined the following modes: SDI 2 SDI, ASI 2 ASI, ASI 2 SDI and SDI 2 ASI. With SDI the local team also tested different resolution and frame rates. We left one last step for support.

The project was around building out a whole new technology stack. Combining our 3rd party EHR with our custom built experience. We needed to build out an entire client booking experience on React, but also make sure it played nice with existing Wordpress pages that our marketing team leveraged. Additionally, we had to set up the EHR and ensure our booking experience plugged in nicely to the clinician scheduler. Finally we had to build out back-office systems to administer the insurance, credentialing, provider profiles, and search logic.

We’re able to give them UI tasks of medium-complexity and they deliver mostly on time and to the spec. We change the environment frequently, and they’re able to deal with that pretty well, even without a lot of structure from us.

We measure our engineers around the quality of their work and their efficiency. I expect them to deliver at the same level as a local engineer, and Velotio proves that time and time again. Their team achieves similar results to a US-based team but do so more cost-effectively.

Their team's basically an exact twelve hours ahead of our business hours. They adjusted on what hours they worked to ensure that we had more crossover in our days. When an engineer didn’t work out, their team quickly placed another engineer on the project.

If we need to scale up, they’re great about adding another engineer for a period of time. Their team’s quick to fulfill that role with a qualified engineer.

How did Velotio Technologies perform from a project management standpoint?

We see them as an extension of our team. They’re involved in all of our stand-up processes. Their team has access to many of the tools that we use to plan our work.

We had several measurements for the ingestion project such as the product’s accuracy and ingestion rate as well as the number of sites processed. The results met our expectations.

Velotio built a pipeline that’s able to ingest multiple gigabytes of data per hour accurately. The product correctly monitors and if there’s an issue, I receive an alert. It was a job well done.

The results of the DevOps and Cloud deployment project were muted. Our company is technical, so it’s hard to work with us. We’re building a highly technical product, which presents many challenges.

We hoped to have a senior DevOps teammate, but I had to drive him. While I created metrics, they weren’t fully achieved. For example, we’re still unable to easily deploy a solution.

How did Velotio Technologies perform from a project management standpoint?

We used Jira to track their work. During the ingestion project, their communication was great. Rather than manage the project, I oversaw Velotio’s work. This project ran smoothly.

During the DevOps project, I was more involved. I worked on tasks and synced up with their team daily. I also created precise Jira tasks to ensure they were headed in the right direction.

Initially, it was a small project — we just needed to migrate MySQL 5.6 to 7. They immediately got after it and brought on a few resources. Within a few weeks, they had a concept ready for me to review. The whole process was very smooth.

After that, I decided to expand our partnership. In addition to the database engineer, we looked at DevOps, data, Ruby on Rails engineering, frontend development, and even a business analyst. On the technical front, they’re very proficient. My colleagues work with the frontend developer, and they think very highly of him. The backend developer is okay, and we’re trying to upskill him. The business analyst is great. Since he joined, we’ve expanded his role to include a bit of project management and product-related stuff. They’re a great addition to our team, both culturally, and technically.

What evidence can you share that demonstrates the impact of the engagement?

The most important metric for us was passing the audit. It was performed by a reputable cybersecurity firm and made sure that we were HIPAA-compliant and that we withstood penetration tests. It was a big measuring stick for us.

The second metric is the ease of use, and we’ve been able to use the templates Velotio gave us to set up other AWS instances on our own.

How did Velotio Technologies perform from a project management standpoint?

Most of the project management has been on our side, with both consultants. Velotio’s communication is pretty good, and we’ve gotten regular updates from them.

What did you find most impressive about them?

They have pretty in-depth experience in setting up these infrastructures. The collaboration’s been pretty positive so far, in terms of getting advice on what technology stacks to use on AWS and Google Cloud.

Are there any areas they could improve?

They could be a bit more proactive on their side in terms of project management. For example, they could send us weekly status reports instead of us having to request them. It’s not that big a deal, but it is an area of improvement.

Do you have any advice for future clients of theirs?

The SOW needs to be structured well so that deliverables can be measured based on it. For example, we had a SOW that listed everything we needed to get done, and we worked in two phases, the first one being an analysis. Once we went through a two-week analysis, we had a better sense of what needed to get done over the next couple of months. That process streamlined everything and created a list of deliverables for Velotio as well. They’re pretty flexible in terms of changing the scope, but it’s generally a good idea to set up a statement of work.

In the early stage, when we started building our web app, we had a UX designer create the visual design for all of our pages. Velotio Technologies didn’t handle that. They take the design from there and add the coding implementation for the webpages.

The UI they’re working on interacts with the backend. When we discover bugs, need to add small or new features, or need to make changes to the existing system, we usually hand that over to Velotio Technologies. 

We give them very well-defined tasks. We have a QA engineer who helps me with code reviews, renovating changes, PRs, and pointing out inconsistencies.

I’m happy with the performance of the engineers I’ve been working with. Part of it has to do with the very clear requirements we give them that describe exactly what needs to be done.

When given clear requirements, Velotio Technologies delivers quite quickly. Their engineers are pretty familiar with the process in terms of submitting PRs, getting reviews, completing iterations, and taking care of review comments.

How did Velotio Technologies perform from a project management standpoint?

We use GitHub and Slack. We provide clear instructions on the changes or features we need to be added. Because there’s a time difference, if there are new requirements coming up, I try to get all the assignments to them the evening before because our evening is their morning time. 

When I check the system in the morning, some of the PR is already submitted if it’s an easy fix. Velotio Technologies has a quick turnaround. For the more complex adding of features or more complex bugs, it takes longer. I also have one-on-one chats with each of the engineers.

What did you find most impressive about them?

They’re the only firm we’ve worked with. I really like the QA engineer that they allocated to us. He’s very knowledgeable. The automation suites he’s built for us are really helpful. It makes a big difference in our productivity and efficiency in terms of catching regressions. He’s also very easy to talk to.

Are there any areas they could improve?

There are certain areas in our UI features that are very complex. Those are some of the areas that I haven’t assigned to their developers to work on. That’s mainly because we have a full-time person here in the same timezone. I tend to give them smaller tasks that have quicker turnarounds. We used a Jira board to track the work between the remote team and the on-site one, especially in the latter part of the project when one of our on-site developers went back to India. The remaining on-site developer also spent time managing the three off-site ones, just to make sure everything was in sync. We also had a standup meeting every day between the local team and the one in India.

They paid a lot of attention to detail and brought up any issue quickly so we could deal with it.

Are there any areas they could improve?

Even though it was a short engagement, there was some turnover from their side, which meant we needed to spend additional time bringing in new people.

I like to do things a little differently. I usually work directly with developers and prefer to have at least one representative on-site to make sure the details of the implementation are communicated across to the remote team correctly. Having everyone off-site would make it more difficult for the engineers on our side to implement the project. There are details to be communicated which take more than just a set-up meeting. I highly recommend having someone on-site, at least for part of the time.

Working with a remote team can be challenging. At times, we have had communication issues and there’s a steep learning curve. We’ve made sure they have access to the channels to ask us questions or get support from us, in case there are any issues. 

We have to work out some of the challenges with our onboarding time and our turnaround times, but I think that’s more on our team than theirs. At this stage, it’s important that we are there to support Velotio Technologies.

What challenge were you trying to address with Velotio Technologies?

We were looking to accelerate the development of a particular part of our product: an operations console that we needed to build for our platform.

What was the scope of their involvement?

Velotio Technologies primarily provided end-to-end product development services for the management tool to oversee the data analytics platform. The ultimate end users of the platform are the customers of the platform as well as internal users. It was a Python stack and several DevOps tools like Salt. The core frontend stack used React, Redux, and JavaScript. 

We provided them with the initial requirements on what we were trying to accomplish, and that led to us building more detailed wireframes and designs with our in-house designer and their designer. Once we nailed down the final plans, Velotio Technologies built the product from scratch. In the process, they became familiar with how the core platform itself works. 

The management tool needed to manage a complex set-up of machines and installations seamlessly. We wanted to get up-to-date monitoring and logging information from the underlying analytics platform. We also wanted to make the installation process, for a fairly sophisticated platform like ours, as easy as possible.

What is the team composition?

I interfaced with their CTO in the early stages. We identified the skill sets that we need, and they brought the appropriate resources to the table. We have around six people from their team working on this project, including a number of JavaScript, React, and Redux developers; a designer; and backend developers who specialize in Python. Someone from my team interacts with both the project lead as well as with the development staff members on occasion when clarifications are needed.

Their CTO initially reached out to me on LinkedIn. Velotio Technologies had done similar work with other customers in the area we are in. I wasn’t thinking about them until we came up with this need. At that point, I reached out to them. We had a preliminary engagement, and we’ve continued working with them.

Our side does the project management. The most important thing for us was to get the right resources for the right project. Often, it boils down to getting a clear understanding of the needs and then working on their side with their recruitment efforts and their staffing to figure out the right people to do the match. They do that pretty well.

Not every project we embark on is going to be completely successful and that’s something we need to acknowledge and have conversations about. They keep that in check throughout the process when we’re working with them and continually touching base to make sure things are going in the right direction. If it’s not, they course correct it when necessary. Both engineering teams use Slack. We also communicate via phone and video calls.  

What did you find most impressive about them?

They listen and adapt to clients’ needs.

Are there any areas they could improve?

They could put some more thought into constructing teams. Right now, we tend to handle the team selection.

Comcate is a leader in providing software solutions for local governments to better manage their assets and serve local citizens effectively.
They were facing many challenges with their existing products and were looking for a strategic tech partner with a depth of expertise. Trilio wanted to build an Enterprise-grade Kubernetes Data Protection solution. They required a strong technology partner with a development team having deep expertise in Kubernetes, Storage, Cloud-Native Development, and Virtualization. They also needed the team to grow with them.
Velotio set up a dedicated, high-performing engineering team of 40, including a VP of Engineering with expertise in Golang, Kubernetes Operators, Custom Resources, Cloud-Native Storage, and DevOps.

Tagnos is a Series A startup that helps US hospitals orchestrate efficient workflows for different patient care needs.
They needed an exceptional partner with a depth of tech expertise to help them move their on-premise solution to the Cloud and become HIPAA compliant.
Velotio’s team helped Tagnos achieve HIPAA compliance, which required passing an extensive third-party audit conducted by a reputed cybersecurity firm. Several potential breach points were fixed, and best practices were implemented to ensure a fool-proof solution that was entirely in line with HIPAA’s security guidelines.
We also improved their AWS infrastructure by adopting IaaC tools like Terraform. This enabled them to lower billing and efficiently use resources in the long run.

Our client is a leading Israel-based provider of high-quality digital content protection solutions, enabling companies to broadcast live confidently over any IP network, including the Internet. The client wanted to build an efficient video-over-IP solution that would be versatile enough to manage legacy interface conversions to IP and protocol conversion and ensure uninterrupted broadcasting. For this, they wanted a strategic partner with deep tech expertise in video engineering, Linux, and FFMPEG.
We structured the project in the below distinct phases to ensure systematic progress -


Feasibility Study: We gauged the potential challenges and aligned the team for deliverables.


Reference Card Deployment: We dispatched reference cards, marking the onset of hands-on experimentation and testing. 


Driver Validation: We tested the primary functions – capture and play out – in two distinct modes, ASI and SDI, and validated the Linux drivers.


FFMPEG Integration: Further, we integrated the system with FFMPEG.

Our Client is a US-based Media Tech startup and is a global leader in SaaS technologies for Cloud-managed Video infrastructure. Their platform allows content owners and TV networks to launch, manage, and monetize Live and on-demand channels across OTT & FAST.
They needed a partner to build a cloud transcoding & packaging platform, design & implement a content ingestion, enrichment, management & analytics platform, and develop a multi-cloud analytics platform.
We built a transcoding and packaging system using open-source tools and added support for PlayReady, Widevine, Fairplay DRM, and multiple caption standards.

They were looking for a partner to help incorporate new features, deploy a pager duty application (alerting software), and integrate some crucial tools.

We used open-source GStreamer frameworks to create scalable solutions and reduced costs by porting them to Android and iOS.
