For last year the monthly growth rate for our project averaged 28%. This is a high number for any marketplace, and it wouldn't be possible without a strong partnership with Shema. We have also managed to slash our client acquisition rate, when our marketing budget multiplied.

We adopted a flexible approach constantly adapting and trying new instruments, sticking with what worked and cutting the rest. We had a monthly backlog of tasks and projects, as well as weekly sprints to adjust our tasks. If anything came up usually we would be able to organise the meeting quickly and set up a concrete action plan.

I'm the CEO of Ukrpas Company. We run 24 bus stations and an online marketplace for bus tickets in Ukraine, and we're planning to expand to Eastern Europe.

What challenge were you trying to address with shema.team?

We needed help with performance marketing and automation of performance marketing, focusing on Google Ads and Facebook Ads.

SOLUTION

What was the scope of their involvement?

We started by providing shema.team with a brief for the PPC campaign containing information about our company, the goals of the campaign, and our financial targets. Now the team creates ad content for us to approve. We look through the proposals, give remarks about them, and send them back to them for posting.

They renew the feed daily because we have constant availability and price changes. We have about 100,000 or more routes aggregated into our platform from several hundred bus companies, though the numbers have decreased due to the Russian Invasion. shema.team goes on our site every morning to update the feed; they switch off some ads and turn others on, depending on our inventory.

Additionally, the team has automated the feed from our side. We upload large amounts of data into Google Ads through them. They manage the data, taking into consideration our expectations in terms of ROI or cost per acquisition (CPA). A couple of days ago, shema.team restarted the Google Ads campaign with a smaller budget. We'll test and revise the KPIs to know how people react and how much traffic we have now.

What is the team composition?

We’ve worked with at least four people, including a project manager, someone from the financial department, and the CEO, with whom we discuss strategy. We don’t know the exact number of people from shema.team involved, though.

How did you come to work with shema.team?

I collaborated with shema.team on another large project five years ago. When this project began, I didn’t hesitate to contact them because they have mastered their craft with PPC campaigns, and they’re one of the best in the market.

How much have you invested with them?

So far, we’ve spent around $150,000–$200,000, including the cost of the ads.

What is the status of the engagement?

We started working together in August 2021. We halted all operations in the last two months due to the Russian Invasion. Now, we’re restarting our collaboration.

What evidence can you share that demonstrates the impact of the engagement?

shema.team is very flexible. Their approach to automation has enabled us to start work quickly, going from zero to 400 transactions per day in only three months. At first, we looked for transaction volume, so we measured their success based on a CPA metric.

The team looks for errors in the campaign when the conversion rate is low, and they think it should be higher. For example, they came up with a theory regarding the campaign, we checked it and changed it, and our conversions have increased dramatically. Although they’ve proposed many initiatives, we’ve had to leave some behind due to time constraints. We prioritize and collaborate with the shema.team to choose the initiatives that can most profitably influence our business. 

Additionally, shema.team found some errors on our site during the landing page creation and gave us feedback that we passed on to our developers; this has been our biggest traffic resource since it’s been developed from scratch. Overall, shema.team is good, and we’re satisfied with their work.

How did shema.team perform from a product management standpoint?

The team usually works faster than we can fulfill their requests since the project depends on technical aspects that our developers handle. Every week, shema.team gives us a plan of their tasks with a report of what they’ve done and what they plan to do the following week. If they don’t complete a scheduled task, it’s because it requires development work on our side most of the time. 

They pull reports through the APIs from Google Ads or Facebook Ads, where they access performance data from the previous month. They create a report on Google Sheets that we can follow, where they update information instantly. We typically communicate via Telegram, where we have topic-by-topic discussions. 

What did you find most impressive about them?

shema.team is the most technically sophisticated team in Ukraine regarding PPC campaigns and modern performance marketing. They're very good with data, and they know how to operate it. Moreover, the team is agile and listens to our needs.
