Families began using Mausoléu not only to create individual memorials but also as a place to preserve stories, photographs, family relationships, and important moments across generations. The platform became much more than we initially envisioned.

Project management was excellent. The team created a detailed roadmap and divided the development into clearly defined stages. Technically, the family tree, multimedia content, user permissions, notifications, subscriptions, and payment flows were all complex. But the final experience feels remarkably simple to the user. That is a major achievement. Another impressive aspect was the team's ownership. They didn't simply implement the features we requested. They constantly thought about scalability, security, usability, and how the product could evolve in the future. They genuinely behaved like product partners.

What challenge were you trying to address with Mind Consulting?
The supplier market for events in Brazil is extremely fragmented and informal. The vast majority of suppliers operate locally without a professional digital presence, relying on referrals and WhatsApp groups to close contracts. On the organizer's side, researching suppliers is frustrating — it requires visiting dozens of Instagram pages, requesting quotes individually, and comparing them with no standard framework. We needed to build a marketplace from scratch that would professionalize this process on both sides. For the organizer, we needed an intuitive search and discovery experience with filters relevant to the hiring decision. For the supplier, we needed a professional digital showcase with ad management tools, category visibility, and performance metrics. The platform also needed to be architecturally designed to integrate natively with the other two Regallo ecosystem products — the management software and the courses — forming a complete solution for the events industry.

What was the scope of their involvement?
Mind Consulting handled the project end-to-end, including UX research, UI design, full-stack development, technical SEO architecture, and QA. The team built a complete marketplace from scratch, including a web portal with a home page segmented by event type (wedding, children's party, corporate, graduation), a search engine with filters by service category, city, event type, price range, and service capacity (guest count), and a featured suppliers section by region. Additionally, Mind Consulting built a listings and ad system with a rich profile page for each supplier, including a high-resolution photo and video gallery, service description, coverage areas, price range, available packages, customer reviews, and a direct contact button via WhatsApp and quote request form. The team also built advanced search filters supporting multiple simultaneous criteria, sorting by relevance, rating, and geographic proximity, and keyword search within categories. Moreover, Mind Consulting built a verified reviews system with automatic review requests sent after a registered contact, overall and per-criterion ratings (quality, punctuality, communication, value for money), and public supplier responses. The team also built a supplier dashboard with ad management, photo gallery, view and click statistics per listing, featured ad control, and a received leads report. In the first 90 days after launch, we had 1,240 suppliers registered across more than 30 categories and dozens of Brazilian cities. We also had 18,400 unique monthly visitors by the end of the third month, 100% organic growth via SEO, and category-by-city pages ranking on the first page of Google for terms such as "DJ for wedding [city]," "children's buffet [city]," and "wedding photographer [city]" — a direct result of the implemented SEO architecture. We also had 4,800 quote leads generated for suppliers in the first 90 days, a supplier profile completion rate of 74% — above the average for local service marketplaces (typically 45–55%) — reflecting the intuitive UX of the supplier dashboard, a supplier NPS of 79, and an event organizer NPS of 72. Moreover, the integration with the other Regallo ecosystem products already accounts for 31% of marketplace suppliers also active on the event management platform, validating the integrated ecosystem strategy. We set three core KPIs for the first 90 days post-launch: 500 registered suppliers across at least 15 cities and 20 categories, 10,000 unique monthly visitors by the end of month three, and first-page Google rankings for at least 10 high-intent local terms (e.g., "DJ para casamento [city]", "buffet infantil [city]"). Mind Consulting exceeded all three. We closed the 90-day window with 1,240 registered suppliers across 30+ categories and dozens of cities, 18,400 unique monthly visitors, and category-by-city pages ranking on page one for well over 10 terms — all organic, with zero paid media. We also tracked two secondary metrics that weren't formal KPIs but that we cared about: supplier profile completion rate (we hoped for 60%, got 74%) and leads generated for suppliers (no formal target, but 4,800 in 90 days was well above what we had modeled).
How did Mind Consulting perform from a project management standpoint?
Mind Consulting's project management was especially attentive to the interdependencies between the marketplace and the other Regallo ecosystem products. The team maintained constant alignment with the teams across all three products to ensure that marketplace architecture decisions — especially the supplier data model and the SSO — were compatible with what already existed in the other systems. Moreover, the bi-weekly sprints were very well organized, with live demos and structured feedback cycles. When we identified, in Sprint 5, that the category taxonomy needed a second hierarchical level that had not been included in the original scope, Mind Consulting reorganized the backlog and delivered the change with no impact on the overall timeline — and without charging extra, because they understood the improvement was structurally necessary for the product.

The experiences and activities market in Brazil is highly fragmented. Local operators offering boat tours, hiking, surf lessons, historical tours, and themed dinners operate independently with little digital visibility. They accept bookings via WhatsApp and face high no-show rates due to the lack of upfront payment. On the consumer side, discovering these experiences was chaotic — scattered across blogs, Instagram, and word of mouth. There was no centralized platform for comparing options, reading verified reviews, and booking securely. We needed to build a marketplace that solved both sides of this problem. We needed an intuitive search and discovery engine for consumers and professional tools for schedule management, bookings, and payment collection for operators — all with credit card installment support as a conversion differentiator.

What was the scope of their involvement?
Mind Consulting built a complete platform from scratch. They handled the initial discovery and UX research, which included interviews with 14 travelers and six tour operators. The team was responsible for UI/UX design, full-stack web development in Next.js and Node.js, and React Native mobile app development for iOS and Android. Mind Consulting built a web portal with a search and discovery engine by category (culture, sports, gastronomy, tickets, nature, tours, and transfers). The portal had filters by destination, price range, duration, rating, and date availability. The team also built experience pages with high-resolution photo galleries, detailed activity descriptions, itineraries, what's included and what's not, cancellation policies, verified participant reviews, and an integrated location map. Mind Consulting built a real-time booking system with an operator-managed availability calendar, date/time/participant selection, and instant booking confirmation. They integrated an installment payment system supporting credit card payments in up to 12 installments, PIX with discount, and boleto via a gateway with automatic split between the platform and operator. In the first 90 days after launch, we had 380 experiences listed across seven categories and multiple destinations. We had 6,200 registered users through organic growth and 2,100 confirmed bookings with a no-show rate of only 4.8%. The industry average without upfront payment exceeds 25%, demonstrating the direct impact of the platform's paid booking model. We had an average order value of R$210 per booking, and 62% of bookings were made via the mobile app. Our pre-launch targets for the first 90 days were 3,000 registered users, 200 listed experiences, 1,000 confirmed bookings, a no-show rate below 10%, and a mobile booking share of 50%. We reached 6,200 registered users, 380 listed experiences, 2,100 confirmed bookings, a 4.8% no-show rate, and a 62% mobile booking share. Our target for operator NPS was 70, and we reached 81. The mobile-first operator dashboard was the most positively cited factor by suppliers in satisfaction surveys. Installment payment in up to 12 times was chosen by 38% of buyers, confirming the product's central hypothesis that payment flexibility increases conversion rates for higher-value experiences.
How did Mind Consulting perform from a project management standpoint?
Mind Consulting's project manager ran the project with agile methodology and two-week sprints. Deliveries were consistent and on schedule throughout the eight months. We had live demos at every sprint that allowed us to adjust priorities based on learnings from user testing sessions. We communicated via Slack with full transparency on progress and risks.
What did you find most impressive about them?
Mind Consulting's solution for real-time overbooking prevention was impressive. In an experiences marketplace, two buyers can be completing the checkout for the last available slot simultaneously. Handling that incorrectly creates one of the worst possible consumer experiences. Mind Consulting implemented a temporary slot-locking system (12-minute soft lock during checkout) combined with asynchronous confirmation via a processing queue. This ensured consistency even in high-concurrency scenarios without degrading platform performance. That level of technical rigor applied to a domain-specific booking problem demonstrated maturity well beyond what we expected.
Are there any areas they could improve?
The packages module, which would combine multiple experiences into a single travel itinerary at a special price, was deferred to phase two due to scope. It is a highly requested feature by both consumers planning full trips and operators looking to increase average revenue per customer. It is already detailed in the roadmap and will be developed soon with the same team.

In the first 90 days after launch, we had 620 registered sellers (verified breeders and private keepers), 8,400 active listings across animals and accessories, 1,940 completed transactions with an average order value of R$480, and a dispute/complaint rate of just 1.2% — well below the generalist marketplace average of 4–6%, a direct result of the rigorous seller verification process. Moreover, we had a buyer NPS of 76 and a seller NPS of 81. We also had zero transport incidents in the first 90 days, owing to partnerships with licensed carriers and documentation automatically generated by the platform. The exotic animal community recognized the platform as the most secure and professional environment ever created for the segment in Brazil, with organic coverage from specialized YouTube channels and Reddit communities. Regarding KPIs and pre-launch targets, our primary commercial target was a 50% quote-to-acceptance conversion rate. We ended up hitting 62% in the first two months, which honestly surpassed what we had internally projected for a brand-new platform in a niche segment.Beyond that, we had studied generalist marketplace dispute rates — which typically run between 4–6% — and set that as our ceiling reference when designing the seller verification flow together with Mind Consulting. Landing at 1.2% in the first 90 days was one of the most validating results we could have asked for because it directly proved that the rigorous verification process was doing its job.On the infrastructure side, the team had modeled cost and performance targets during the AWS architecture phase. We met or exceeded every target we had set. They also conducted a specialized legal consultation before finalizing the architecture of the seller verification module. We were surprised by the organic community recognition. We hadn’t budgeted for PR or influencer outreach in the early months — our go-to-market was fairly lean. Are there any areas they could improve?
A matching system between buyers searching for specific morphs and sellers with confirmed upcoming clutches — a “pre-order reservation” feature highly requested by the community — was deferred to phase 2 due to complexity. The reptile breeding community operates heavily on pre-sales, and this feature will be an important differentiator. The team already has the specification ready, and we will be starting development shortly.

It happens when the people building the product actually took the time to understand who they were building it for — and that goes directly back to the discovery work Mind Consulting did before writing a single line of code.On the buyer side, the comparison tool generated the most spontaneous positive feedback. Buyers in the nautical segment make considered, high-value decisions — nobody buys a lancha impulsively. Having a tool that lets you put two or three listings side by side and evaluate them on the same screen was something this audience had never had before in a dedicated nautical environment, and they noticed.The third signal — and arguably the most meaningful one for our long-term growth — was the organic sharing within the community. Are there any areas they could improve?
As the platform grows and seller volume increases, a more robust in-platform messaging system between buyers and sellers — beyond the current external contact flow — will become increasingly important. Keeping conversations within the platform improves both the buyer experience and our ability to monitor transaction quality. This is on our roadmap for the next development phase, and Mind Consulting is already aware of the requirement.
