What challenge were you trying to address with Mind Consulting?
The supplier market for events in Brazil is extremely fragmented and informal. The vast majority of suppliers operate locally without a professional digital presence, relying on referrals and WhatsApp groups to close contracts. On the organizer's side, researching suppliers is frustrating — it requires visiting dozens of Instagram pages, requesting quotes individually, and comparing them with no standard framework. We needed to build a marketplace from scratch that would professionalize this process on both sides. For the organizer, we needed an intuitive search and discovery experience with filters relevant to the hiring decision. For the supplier, we needed a professional digital showcase with ad management tools, category visibility, and performance metrics. The platform also needed to be architecturally designed to integrate natively with the other two Regallo ecosystem products — the management software and the courses — forming a complete solution for the events industry.

Mind Consulting handled the project end-to-end, including UX research, UI design, full-stack development, technical SEO architecture, and QA. The team built a complete marketplace from scratch, including a web portal with a home page segmented by event type (wedding, children's party, corporate, graduation), a search engine with filters by service category, city, event type, price range, and service capacity (guest count), and a featured suppliers section by region. Additionally, Mind Consulting built a listings and ad system with a rich profile page for each supplier, including a high-resolution photo and video gallery, service description, coverage areas, price range, available packages, customer reviews, and a direct contact button via WhatsApp and quote request form. The team also built advanced search filters supporting multiple simultaneous criteria, sorting by relevance, rating, and geographic proximity, and keyword search within categories. Moreover, Mind Consulting built a verified reviews system with automatic review requests sent after a registered contact, overall and per-criterion ratings (quality, punctuality, communication, value for money), and public supplier responses. We also had 18,400 unique monthly visitors by the end of the third month, 100% organic growth via SEO, and category-by-city pages ranking on the first page of Google for terms such as "DJ for wedding [city]," "children's buffet [city]," and "wedding photographer [city]" — a direct result of the implemented SEO architecture. We also had 4,800 quote leads generated for suppliers in the first 90 days, a supplier profile completion rate of 74% — above the average for local service marketplaces (typically 45–55%) — reflecting the intuitive UX of the supplier dashboard, a supplier NPS of 79, and an event organizer NPS of 72. Moreover, the integration with the other Regallo ecosystem products already accounts for 31% of marketplace suppliers also active on the event management platform, validating the integrated ecosystem strategy. We set three core KPIs for the first 90 days post-launch: 500 registered suppliers across at least 15 cities and 20 categories, 10,000 unique monthly visitors by the end of month three, and first-page Google rankings for at least 10 high-intent local terms (e.g., "DJ para casamento [city]", "buffet infantil [city]"). Mind Consulting exceeded all three. We closed the 90-day window with 1,240 registered suppliers across 30+ categories and dozens of cities, 18,400 unique monthly visitors, and category-by-city pages ranking on page one for well over 10 terms — all organic, with zero paid media. We also tracked two secondary metrics that weren't formal KPIs but that we cared about: supplier profile completion rate (we hoped for 60%, got 74%) and leads generated for suppliers (no formal target, but 4,800 in 90 days was well above what we had modeled).

Mind Consulting's project management was especially attentive to the interdependencies between the marketplace and the other Regallo ecosystem products. The team maintained constant alignment with the teams across all three products to ensure that marketplace architecture decisions — especially the supplier data model and the SSO — were compatible with what already existed in the other systems. Moreover, the bi-weekly sprints were very well organized, with live demos and structured feedback cycles. When we identified, in Sprint 5, that the category taxonomy needed a second hierarchical level that had not been included in the original scope, Mind Consulting reorganized the backlog and delivered the change with no impact on the overall timeline — and without charging extra, because they understood the improvement was structurally necessary for the product.

The experiences and activities market in Brazil is highly fragmented. Local operators offering boat tours, hiking, surf lessons, historical tours, and themed dinners operate independently with little digital visibility. They accept bookings via WhatsApp and face high no-show rates due to the lack of upfront payment. On the consumer side, discovering these experiences was chaotic — scattered across blogs, Instagram, and word of mouth. There was no centralized platform for comparing options, reading verified reviews, and booking securely. We needed to build a marketplace that solved both sides of this problem. We needed an intuitive search and discovery engine for consumers and professional tools for schedule management, bookings, and payment collection for operators — all with credit card installment support as a conversion differentiator.

Mind Consulting built a complete platform from scratch. They handled the initial discovery and UX research, which included interviews with 14 travelers and six tour operators. The team was responsible for UI/UX design, full-stack web development in Next.js and Node.js, and React Native mobile app development for iOS and Android. Mind Consulting built a web portal with a search and discovery engine by category (culture, sports, gastronomy, tickets, nature, tours, and transfers). The portal had filters by destination, price range, duration, rating, and date availability. The team also built experience pages with high-resolution photo galleries, detailed activity descriptions, itineraries, what's included and what's not, cancellation policies, verified participant reviews, and an integrated location map. Mind Consulting built a real-time booking system with an operator-managed availability calendar, date/time/participant selection, and instant booking confirmation. They integrated an installment payment system supporting credit card payments in up to 12 installments, PIX with discount, and boleto via a gateway with automatic split between the platform and operator. In the first 90 days after launch, we had 380 experiences listed across seven categories and multiple destinations. We had 6,200 registered users through organic growth and 2,100 confirmed bookings with a no-show rate of only 4.8%. The industry average without upfront payment exceeds 25%, demonstrating the direct impact of the platform's paid booking model. We had an average order value of R$210 per booking, and 62% of bookings were made via the mobile app. Our pre-launch targets for the first 90 days were 3,000 registered users, 200 listed experiences, 1,000 confirmed bookings, a no-show rate below 10%, and a mobile booking share of 50%. We reached 6,200 registered users, 380 listed experiences, 2,100 confirmed bookings, a 4.8% no-show rate, and a 62% mobile booking share. Our target for operator NPS was 70, and we reached 81. The mobile-first operator dashboard was the most positively cited factor by suppliers in satisfaction surveys. Installment payment in up to 12 times was chosen by 38% of buyers, confirming the product's central hypothesis that payment flexibility increases conversion rates for higher-value experiences.
How did Mind Consulting perform from a project management standpoint?
Mind Consulting's project manager ran the project with agile methodology and two-week sprints. Deliveries were consistent and on schedule throughout the eight months. We had live demos at every sprint that allowed us to adjust priorities based on learnings from user testing sessions. We communicated via Slack with full transparency on progress and risks.
What did you find most impressive about them?
Mind Consulting's solution for real-time overbooking prevention was impressive. In an experiences marketplace, two buyers can be completing the checkout for the last available slot simultaneously. Handling that incorrectly creates one of the worst possible consumer experiences. Mind Consulting implemented a temporary slot-locking system (12-minute soft lock during checkout) combined with asynchronous confirmation via a processing queue. This ensured consistency even in high-concurrency scenarios without degrading platform performance. That level of technical rigor applied to a domain-specific booking problem demonstrated maturity well beyond what we expected.
Are there any areas they could improve?
The packages module, which would combine multiple experiences into a single travel itinerary at a special price, was deferred to phase two due to scope. It is a highly requested feature by both consumers planning full trips and operators looking to increase average revenue per customer. It is already detailed in the roadmap and will be developed soon with the same team.

The exotic animal community recognized the platform as the most secure and professional environment ever created for the segment in Brazil, with organic coverage from specialized YouTube channels and Reddit communities. Regarding KPIs and pre-launch targets, our primary commercial target was a 50% quote-to-acceptance conversion rate. We ended up hitting 62% in the first two months, which honestly surpassed what we had internally projected for a brand-new platform in a niche segment.Beyond that, we had studied generalist marketplace dispute rates — which typically run between 4–6% — and set that as our ceiling reference when designing the seller verification flow together with Mind Consulting. Our digital presence was limited to an Instagram profile and an improvised website on a generic platform that couldn’t handle our product volume, didn’t integrate with our physical inventory, and offered a shopping experience below the standard we wanted to deliver. We were losing sales due to cart abandonment, lack of adequate search filters (weight, breed, pet age group), and a confusing mobile checkout — a channel that accounts for more than 70% of our visits. We needed our own e-commerce platform: fast, with a strong visual identity and features specific to the pet market.
SOLUTION
What was the scope of their involvement?
Mind Consulting developed our complete e-commerce platform from scratch, without using ready-made platforms. They built the frontend in Next.js with a mobile-first design, optimized performance for Core Web Vitals (LCP < 1.5 seconds), and created a visual identity alongside our creative team. The team also created a product catalog with advanced filters by species, breed, age group, size, category, and price range — a critical feature for purchase decisions in the pet market.
Moreover, Mind Consulting built a recommendation system based on the pet profile registered by the customer (“my pet” — name, species, breed, weight), which personalizes the product storefront for each owner. They optimized the checkout with full payment method integration: PIX with automatic discount, credit card in up to 12 installments, and bank slip (boleto) via a proprietary gateway.
Additionally, the team integrated inventory management with restocking alerts and synchronization with the physical store. They also integrated a shipping module with Correios, Jadlog, and regional carriers, with real-time calculation by zip code. What evidence can you share that demonstrates the impact of the engagement?
In the first 90 days after launch, we had a conversion rate of 4.2%, above the Brazilian e-commerce average in the pet segment (2.8%). We also had an average order value of R$187, 34% higher than during the previous period with the old website. Our cart abandonment rate reduced from 78% to 52%, a direct result of the mobile checkout optimization. Moreover, 38% of purchases were made via the app by the second month of operation, demonstrating rapid adoption. Our average store load time was 1.3 seconds on mobile, with a Lighthouse score of 91.
The pet profile feature generated immediate engagement — 61% of customers registered at least one pet on their first visit, and these users had an average order value 28% higher than the overall average.
Overall, the platform created a more personalized and seamless journey, which had a direct positive impact on customer retention and loyalty over time. While we didn’t track a formal repeat purchase rate percentage prior to the launch for a direct before-and-after comparison, we observed strong quantitative indicators that pointed to improved retention and repeat behavior.
Post-launch, 61% of users registered at least one pet on their first visit, and this cohort demonstrated a 28% higher average order value compared to the overall average — suggesting higher engagement and a greater likelihood of repeat purchases.
In addition, the reduction in cart abandonment (from 78% to 52%) and the improvement in conversion rate to 4.2% indicated a more efficient and satisfying purchase journey, which typically correlates with higher retention over time.
We’re currently structuring more advanced cohort analyses to track repeat purchase rates more precisely, but the early data already shows a clear positive trend in customer engagement, purchase frequency, and overall loyalty.
Moreover, in the first 90 days after launch, we observed that approximately 30%–35% of customers made at least a second purchase within that period. Among users who registered a pet profile, this rate was noticeably higher, reinforcing the impact of personalization on repeat behavior.
We also identified that a meaningful portion of repeat purchases occurred within relatively short intervals — often within 2–4 weeks of the first purchase — especially for consumable products like food and hygiene items.
Although these numbers are still being validated with more structured tracking, they already indicate a strong early trend in customer retention and purchase recurrence compared to our previous model.
How did Mind Consulting perform from a project management standpoint?
They used agile management with biweekly sprints and incremental deliveries that allowed us to validate the shopping experience with real customers before the project was complete. The project manager was very present in product alignment meetings, always bringing benchmarking data from the industry to support UX decisions. We communicated via Slack, and they guaranteed a response within two hours during business hours. No deadline was missed throughout the six months of the project.
Moreover, when we requested a significant change to the pet registration flow in Sprint 4, the team replanned and delivered it without charging any additional hours, as they understood the improvement was genuinely beneficial to the final product.

After the initial launch, we established a set of core KPIs to continuously monitor platform performance and guide decision-making. For the supply side, we tracked the number of active content creators, content upload frequency, revenue per creator, and creator retention rate. Maintaining a healthy and productive creator base was essential for marketplace growth. Additionally, we monitored user behavior metrics like most viewed and most downloaded materials, search terms, and drop-off points in the purchase funnel. These insights helped us continuously optimize both the user experience and conversion performance over time. We observed consistent improvements across several key KPIs as the platform matured, with some metrics showing particularly significant progress. The most notable gains were in conversion rate and repurchase rate. As we optimized the purchase flow and reduced friction, conversion rates increased steadily, while the repurchase rate remained strong and even grew over time — reinforcing the platform’s stickiness and the perceived value of the content. We also saw meaningful improvements in average ticket size, driven by better product organization, cross-selling strategies, and the introduction of promotions and bundles. On the operational side, the payment approval rate improved as we refined the checkout experience and payment options, while the already fast download delivery time remained consistently stable, ensuring a reliable user experience. From the supply perspective, the number of active content creators and their retention rate increased over time, which directly impacted the expansion of the catalog and overall revenue growth. Overall, the combination of higher conversion, stronger retention (both buyers and creators), and increased average ticket contributed most significantly to the platform’s sustained growth.

The marketplace launched on schedule, without delays, and with zero critical bugs recorded in the first 30 days of operation. In the two months following go-live, we achieved the following results: 1,840 registered and verified service providers across six main categories; 9,200 clients registered organically, with no paid media investment; 3,100 service requests generated, with a quote acceptance conversion rate of 62% — above our 50% target; average time between request opening and first quote received of 14 minutes, reflecting strong active provider density on the platform; client NPS after service completion of 71, considered excellent for a new marketplace. After three months, we had 180 law firms, BRL 85,000 (approximately $16,000) in MRR, and a rating of 4.9/5. We also signed a contract with one of Brazil's top 20 law firms.Before development began, we aligned on three core KPI categories that would define success: user growth, service reliability, and retention. On user adoption, our six-month target was to reach 100 verified law firms actively using the platform. We exceeded that, closing the period with 180 firms onboarded — 80% above target. Within those firms, we tracked individual lawyer activation, setting a benchmark of at least three active users per firm within the first 30 days of onboarding. The actual average came in at 4.7 active users per firm, which validated that adoption was happening beyond the single champion who signed the contract.For SLA and reliability, given that lawyers often work against tight procedural deadlines, we required a minimum uptime of 99.9% and a contract analysis response time under 10 seconds for documents up to 50 pages. Both targets were met from day one of production: uptime held at 99.97% across the first 90 days, and average processing time landed at 7 seconds — with a p95 of under 12 seconds even during peak load. We also set a support response SLA of four business hours for critical issues. The team built a monitoring dashboard that flagged any SLA breach in real time, which gave us full visibility without needing to chase status updates. Retention was the KPI we were most anxious about since legal software historically has high churn in the first 90 days due to adoption friction. We set a 90-day retention target of 75% for onboarded firms. We ended at 89%. The software house's focus on UX — particularly the onboarding flow they designed with input from the 15 lawyer interviews done in discovery — made a direct and measurable difference here. Firms that completed the guided onboarding had a 94% retention rate vs. 71% for those who skipped it, which became a key insight for our customer success process going forward. We tracked retention across three complementary dimensions, which gave us a much more honest picture than a single metric would. The primary metric was the subscription renewal rate at the 90-day mark since our SaaS model runs on monthly contracts with the option to cancel at any time. A firm was considered "retained" if they reached day 90 with an active subscription and had logged in at least once in the final 30 days of that window. This excluded firms that were technically subscribed but dormant — a distinction that matters a lot in B2B software, where a contract can stay active long after real usage has stopped. By that definition, our 90-day retention was 89%.The second dimension was the weekly active firm rate — meaning at least one user per firm performed a core action (uploading a contract, running an analysis, or generating a draft) within any given week. We targeted 60% of onboarded firms being active on a weekly basis by month three. We landed at 67%, which indicated that the platform had become part of the actual workflow, not just a tool people tried once.The third was more qualitative: expansion within firms. We tracked whether the number of active seats per firm grew between month one and month three. Firms that started with 1–2 active users and expanded to 4 or more were flagged as "deeply retained" because seat expansion in a law firm typically means the tool moved beyond the early adopter to the broader team. 41% of our retained firms fell into this category by month 3, which was one of the most encouraging signals we saw in the early data. Together, these three metrics gave us confidence that retention wasn't just a billing artifact — it reflected genuine, recurring value being delivered to the firms using the platform.Both figures came from a structured evaluation process that combined automated testing and manual expert review — we didn't rely on either alone because each has blind spots in the context of legal NLP. The process worked in three stages. First, we built a holdout evaluation set of 620 real contracts — anonymized and never used during training — that were manually annotated by three senior lawyers on our team. Each clause was labeled by type, flagged for risk level, and tagged with the relevant legal instrument it referenced. This became our ground truth. The software house's ML team had no access to this dataset until evaluation day, which was a hard rule we enforced together.Second, the model's outputs on that holdout set were scored automatically using precision, recall, and F1 metrics per clause category. This gave us fast, reproducible numbers across all 38 clause types we were targeting. The 94% figure on standard clauses — things like payment terms, termination clauses, and confidentiality — came directly from this automated layer. Third, for atypical clauses — non-standard drafting, unusual liability allocations, jurisdiction-specific carve-outs — the automated score alone wasn't sufficient because the ground truth itself requires legal interpretation. So we ran a manual blind review: two lawyers evaluated 150 randomly sampled model outputs on atypical clauses without knowing whether an AI or a human had produced the classification. Inter-rater agreement between the model and the lawyers reached 87%, which became our reported figure. One thing the software house insisted on that we really valued: they separated precision from recall in the reporting. A model can hit 94% precision by being conservative — only flagging clauses it's very confident about and ignoring edge cases. They made sure we understood the recall numbers too, meaning how many actual clauses the model correctly identified versus missed. For a legal tool where missing a problematic clause is worse than over-flagging, that distinction matters enormously, and it shaped how we tuned the confidence thresholds before going live. Our Customer Success team ran a structured time-study before and after deployment. Prior to go-live, they shadowed five lawyers across three different firm sizes as they performed their standard contract review workflow, timing each stage manually — document ingestion, clause identification, risk flagging, and summary preparation. Those sessions established our 4-hour baseline, which aligned closely with what lawyers had self-reported during the pre-sales discovery phase.After deployment, CS embedded a passive timer into the platform itself: the clock starts when a document is uploaded and stops when the lawyer confirms the AI-generated analysis and exports the report. This gave us objective, session-level data for every contract processed — no self-reporting, no recall bias. The 7-minute figure is the median session time across the first 300 contracts analyzed on the platform, pulled directly from that log. We intentionally use the median rather than the mean to avoid skew from unusually short or complex documents. CS also segmented the data by contract length and complexity tier to confirm the improvement held consistently — it did, ranging from 5 minutes on straightforward NDAs to around 12 minutes on multi-party agreements exceeding 80 pages.One nuance CS was careful to flag: the 7 minutes reflects AI-assisted analysis time, not total lawyer time. Lawyers still spend additional time on strategic review and client communication — but the mechanical, repetitive portion that the platform handles dropped from the dominant cost to a negligible one.
