Our project involved upgrading our website from an outdated Shopify theme to an updated, optimized for conversion theme. This involved ensuring our new theme had all of the features we were looking for out of the box that we previously had to use third party apps for. It also involved designing an updated PLP and PDP for our site.

What were the measurable outcomes from the project that demonstrate progress or success?

Increased our conversion from a 1.9% to a 2.4%.

The project management was actually an area where I think the team could improve. I ended up having to put a lot effort into project managing from the client side which is not what I would expect. I think the team could really improve by establishing some clear project processes like a sprint tracker with clear level of effort / estimated hours and timeline. I think weekly meetings with clear agendas would also be great, it felt like we were constantly having to ask about the status of our tasks and the project timelines. On multiple occassions we asked if the team thought there was a risk to our go live date and they expressed that the remaining work posed no risk to the timeline. This ended up not be true which caused us to push back the project 2 times, going live about 2 weeks later than expected. We would have appreciated a more realistic view of the timeline and clear communcation of potential risk. Pushing back was not a problem as we did not have a hard deadline but each time, we pushed back after the team had already confirmed we were on track and then as it got closer, realized we were not going to hit our goal.

As mentioned in my comment about the project management, that really is the biggest area of improvement I think that the CommerceShop could benefit from. I also think communication could be better, there are many times where we did not hear from the team after they said they would follow up which meant that we ended up reaching out to follow up on their behalf.

Commerce Shop did a great job reviewing our BigCommerce skin and suggesting updates to improve the user experience.  We don't internally have anyone who can code, so they were able to enhance our website's functionality (badge icons, category blowouts, redesigned home page, etc) through their expertise while also increasing the speed at which our pages loaded.  Updates to the layout of mobile vs desktop were also made to enhance the above-the-fold view for both.  We now have a website that is on par with most major companies at a fraction of the cost.  The best part is that we can still add new items ourselves and keep all the new features of our product pages that the CommerceShop added. 

They also reviewed and updated our title tags, meta tags, added a blog page, etc., to complete a full on-page SEO approach.  They also started working on offpage SEO and AEO through guest post articles and other means to help us rank better for common search terms for our products.  We are in some pretty small niches, so the SEO and AEO worked pretty fast.

We now plan to work with CommerceShop in the future on a seasonal basis, as our business is very seasonal.  I liked that CommerceShop was very willing to listen to what our needs were and to modify or add any suggestions we had to their audit website proposal.  When I had issues or questions, their team was very quick to respond.

What were the measurable outcomes from the project that demonstrate progress or success?

YOY increase in sales of 22%.  I expect another nice bump this year (2026) as we are a fourth-quarter heavy business, and we only rolled out this project in November of 2025.  We also were facing some headwinds from a sourcing challenge with some of our products that didn't help our YOY figures.  That will all be resolved in 2026.

We decided to work with CommerceShop after receiving a cold call and listening to their project proposal.  We knew we had to work quickly to benefit from the site upgrades, and the CommerceShop did a great job of rolling things out quickly.  A couple of items had to be delayed, but that was more due to the fact that we had changes we wanted to make.  In a normal environment where a company didn't have such a tight turnaround timeline I think all the deadlines would be able to be hit.  We still didn't have anything fall behind that much.

I would say the value they brought for the cost was excellent.  The team that I got to work with was pretty large, so everyone had their core area of expertise.

Are there any areas for improvement or something CommerceShop could have done differently?

When it came to the blog entries I think most of them were generated partially or all through AI.  In order to clean them up for our new internal blog I had to spend quite a lot of time editing the articles to make sure all the information was accurate and complete.

I had never used some of the software platforms they used to communicate on, so that took a bit of time to understand how to use them.  I'm not sure if there is anything that can be done here other than a short walk-through to make sure clients understand how communication will occur.  I did end up sending some emails to their staff directly, which they were fine with.

We wanted to combine our two existing websites. It was difficult to maintain both sites, and they caused confusion. During advertising campaigns, we’d always have to decide which site the campaign would promote.

SOLUTION

What was the scope of their involvement?

The Commerce Shop created one website that served the functions of our two previous sites. One was a B2B site hosted on Wix, and the other was a B2C site hosted on BigCommerce. At the start of the project, we showed them our websites, as well as sites that we admired and wanted to use as guidance. We also gave them basic information about our company and our goals for the project.

The Commerce Shop merged these two sites into one that was hosted on BigCommerce. They also redirected all of our materials to one shortened URL.

I worked with at least three members of The Commerce Shop’s team, but there were more behind the scenes. I worked with a technical project manager, a creative UI designer, and an SEO and CRO specialist.

The Commerce Shop worked within the budget. The project took longer than expected, but that was on our end; we’re a small team, and it took a while for us to make decisions and get back to The Commerce Shop.

The Commerce Shop was very flexible, respectful, and courteous. They accepted our input well; it was nice to work with them. I’ve worked with teams in the past that could be standoffish or discount our ideas, but that wasn’t my experience with The Big Commerce. They made our ideas happen without pushback or upselling. There was no scope creep, and we weren’t sold additional packages even though The Commerce Shop offers other services.

We initially discussed with The Commerce Shop our project’s requirements to improve our site’s performance and security, as well as its UX and Google rankings. Our previous site was created on Drupal, and The Commerce Shop has redesigned and developed the new site on the newest Drupal version. 

The Commerce Shop is currently working on our SEO strategy to attract more web traffic and improve our organic search rankings. They’ve realized keyword analysis and backlinking on guest blogs, amongst other SEO strategies. We’ve used different web analytics tools, including Google Analytics and Google Search Central (formerly Google Webmasters), to set and monitor our site’s KPIs.

Moreover, The Commerce Shop is also assisting us with our site’s conversion rate optimization and manages PPC campaigns on Google and social media.

I initially found The Commerce Shop through one of their subsidiary companies, which is a Drupal partner. I researched extensively for business providers and asked a couple of companies to submit a business proposal. We chose The Commerce Shop based on their detailed proposal since their goals were aligned with ours.

We started working with The Commerce Shop in December 2021, and our engagement is ongoing.

What evidence can you share that demonstrates the impact of the engagement? 

Since we’ve been working with The Commerce Shop, we’ve set unprecedented records on our Google rankings, web traffic, web views, and click-through rates. We’ve worked with other companies before and are very pleased with The Commerce Shop’s results — that is why I’ve agreed to do this review.

Moreover, our conversion rate is exponentially increasing. Our average Google Search position during 2022 was 31.9, which means we appeared on the third page of search results. On the other hand, during 2023, our average Google Search position has been 25.1 — this is an indicator that our rankings are already improving thanks to The Commerce Shop’s SEO strategy. 

How did The Commerce Shop perform from a project management standpoint?

The Commerce Shop meets deadlines and delivers work in a timely manner. During our meetings, I always ask for an expected delivery date for work, and The Commerce Shop always meets them. They work fast, especially with urgent requests when sometimes they deliver them on the same day. 

We have a weekly call through Google Meet. To collaborate with The Commerce Shop, we use Jira and Google Drive. 

What did you find most impressive about them?

I’m most impressed with The Commerce Shop's commitment to pleasing the customers. They work in a detailed and thorough way and come up with ideas I haven’t thought about. I’ve worked with other companies before, and The Commerce Shop is obsessed with delivering perfect work. 

Are there any areas they could improve?

Honestly, I don’t have any criticism for them. I’m working with four different teams, and each team is different. They’re different from the other teams. However, they’ve performed fantastically overall.

I think The Commerce Shop could improve their internal communication. Since we work with four different teams, sometimes I’m the mediator that has to follow up with other teams' work. I wish they had more synergy between internal teams so everyone knows about the overall project’s progress. The Commerce Shop can improve their internal communication.
