• HealthTech/GenAI: 250K waitlist, five pilots, $18M valuation cap. The round closed at a 40% lower valuation after approximately 11 months of compliance work.

• B2B FinTech: $1.2M pipeline and 14 LOIs, but only one of five required commitments converted within 90 days. The investor passed.

• CleanTech/B2B SaaS: €300K grant and eight pilots. Only two converted; six dropped out. These cases demonstrate why headline metrics and polished presentations are insufficient. Evidence quality, reliability and context matter.
