I’m the CEO of a company that does international transport and logistics between Argentina and Brazil.

What challenge were you trying to address with Yatecorp?

I needed to automate an administrative process within the company since it depended on people who didn’t always complete the task on time. The objectives were to identify the problem and create a solution.

What was the scope of their involvement?

Yatecorp handled the end-to-end automation of the import dispatch processing workflow for our Argentina–Brazil logistics operations. The scope of work included identifying inefficiencies in a manual, email-dependent process and designing a centralized system to consolidate all relevant information.

Specifically, they developed a solution that extracts data from multiple incoming emails related to import shipments and integrates it into a single structured spreadsheet, ensuring consistency, traceability, and real-time visibility.

Main deliverables included:

RESULTS & FEEDBACK

What evidence can you share that demonstrates the impact of the engagement?

The project delivered clear, measurable improvements across our Argentina–Brazil logistics operations:

• Processing time reduction: Administrative handling time for import dispatches decreased by approximately 70–80%, as manual email review and data entry were eliminated.
• Error reduction: Data entry errors were reduced by over 90%, thanks to standardized extraction and automated validation.
• Faster turnaround: Dispatch information became available in near real-time, significantly improving response times and operational agility.
• Operational reliability: The process no longer depended on specific individuals, eliminating delays caused by missed or late manual tasks.
• Scalability: The system now handles a higher volume of shipments without requiring additional administrative resources.
• Centralized visibility: All stakeholders gained access to a single, consistent source of truth, improving coordination across teams and countries.

Overall, the automation enabled a more efficient, accurate, and scalable operation, directly supporting the growth of our international logistics activities.

Before the automation, the team was processing an average of 80–100 import dispatches per week, with a practical upper limit due to manual workload and email dependency.

After implementing Yatecorp’s solution, capacity increased significantly:

• 250–300 dispatches per week handled consistently without adding headcount
• Peak capacity of 400+ dispatches per week during high-demand periods
• 3x increase in processing volume with the same team

Additionally:

• Average processing time per dispatch dropped from 15–20 minutes to under 3 minutes
• Backlogs (which previously reached 2–3 days) were virtually eliminated, with most dispatches processed within the same hour of receiving emails

These metrics clearly demonstrate that the automation not only improved efficiency but also enabled the operation to scale without increasing costs.

At the beginning of the project, we defined a set of clear KPIs focused on efficiency, accuracy, and scalability.

The main targets were:

• Reduce processing time by at least 50%
• Minimize manual errors by over 80%
• Eliminate operational bottlenecks and backlogs
• Increase shipment processing capacity without adding headcount
• Achieve near real-time visibility of dispatch data

Yatecorp’s solution not only met but exceeded these expectations:

• Processing time was reduced by ~65–70%
• Errors were reduced by 90%+
• Backlogs were effectively eliminated, with same-day processing achieved
• Shipment volume capacity increased by ~3x without additional staff
• Data visibility became real-time, significantly improving decision-making

Overall, the project surpassed the initial KPIs and delivered a more scalable and reliable operation than originally expected.

How did Yatecorp perform from a project management standpoint?

Yatecorp’s project management was very clear and well handled. Naturally, our initial expectation was that everything should be done “as soon as possible,” but they took the time to explain the real timelines and technical implications behind building a reliable solution. This helped set realistic expectations from the start.

They delivered the project fully on time within the agreed schedule and consistently communicated progress along the way. Overall, the execution was professional, transparent, and aligned with what was promised.

What did you find most impressive or unique about them?

What stood out most was Yatecorp’s strong commitment to deeply understanding the business, not just building a solution. They focused on the underlying operational needs, asked the right questions, and ensured the final result truly fit the workflow. This made the solution not only functional but aligned with how the business actually operates.

Are there any areas they could improve?

Overall, the experience was very positive, and the project met expectations. If anything, we would have appreciated even more early-stage visibility into intermediate versions or previews of the solution. While communication was good, having earlier partial releases could have allowed for faster internal feedback and alignment.

That said, this did not impact the final outcome, which was delivered successfully and as expected.
