OPPORTUNITY / CHALLENGE

What specific goals or objectives did you hire Pepechura to accomplish?

• Replace the manufacturer's manual, spreadsheet-based tracking with a single ERP that gives management real-time visibility into production, stock, machine performance and workforce, and connect it to AI so factory data directly supports daily decision-making.
• Turn scattered shop-floor data from two large production sites into one source of truth, so managers can see efficiency, yield and bottlenecks live instead of learning about them days later from end-of-month reports.

Describe the scope of work in detail. Please include a summary of key deliverables.

As an Industrial Engineer, I was actively involved in evaluating and improving our ERP project by integrating artificial intelligence into the overall process. The application supported us throughout the entire project lifecycle, from analyzing existing workflows and identifying operational inefficiencies to evaluating user feedback and supporting process-related decisions. During the project, we worked closely with end users, reviewed their daily operations, identified pain points, and used the application to analyze these findings and generate improvement suggestions. AI-supported decision-making helped us evaluate alternative solutions more systematically and allowed us to redesign several business processes in a more efficient, user-friendly, and sustainable way. The application was particularly useful in process analysis, requirement evaluation, identifying improvement opportunities, structuring user feedback, and supporting decision-making. Instead of using AI only as an additional tool, we integrated it directly into the ERP project methodology and used it continuously while designing and improving workflows. From an Industrial Engineering perspective, the application contributed significantly to process optimization, workflow standardization, operational efficiency, and continuous improvement. It helped us approach problems more analytically, evaluate different scenarios, and make more data-driven and structured decisions throughout the ERP implementation process. Overall, the application supported almost every stage of the project and became an important part of how we analyzed, designed, evaluated, and continuously improved our ERP processes.

RESULTS & FEEDBACK

What were the measurable outcomes from the project that demonstrate progress or success?

Cut production and performance reporting from around 3 days of manual work per cycle to live dashboards, saving management roughly 15 hours per week.

Reduced raw-material stock-outs and excess inventory by about 25% through real-time stock and consumption tracking across both sites.

Improved machine utilization (OEE) by around 12% and reduced unplanned downtime by about 25% with live performance monitoring and predictive maintenance alerts.

Lowered second-quality fabric and waste by roughly 15% using live yield and quality tracking.

Describe their project management. Did they deliver items on time? How did they respond to your needs?

The project was managed in a structured and collaborative way throughout the entire process. The team communicated clearly, responded quickly to our questions and changing requirements, and remained highly accessible whenever we needed support. They worked closely with us to understand our ERP processes, operational needs, and user expectations rather than simply delivering a predefined solution. As we identified new requirements or improvement opportunities during the project, they were flexible and adapted the solution accordingly. Deliverables were handled in an organized manner, and feedback from our users was taken seriously and incorporated into subsequent improvements. Issues and additional requests were discussed openly and addressed efficiently. Overall, their responsiveness, flexibility, and willingness to continuously improve the solution made the project management process effective and productive.

What did you find most impressive or unique about this company?

What impressed us most was their ability to understand our business processes in depth and translate operational needs into practical, usable solutions. They did not approach the project as a standard software implementation; instead, they took the time to understand how our teams actually work, where the inefficiencies were, and how the processes could be improved. Their flexibility and openness to continuous improvement were also particularly valuable. As new requirements emerged during the ERP project, they were able to adapt quickly, evaluate alternatives with us, and refine the solution based on real user feedback. Another distinguishing strength was their willingness to work collaboratively rather than simply deliver a finished product. This made the project feel like a joint development process focused on creating measurable operational value rather than just completing technical tasks.

Are there any areas for improvement or something Pepechura could have done differently?

One area they could improve is their industry-specific knowledge. At the beginning of the project, they did not have much experience with our sector and some of our production and business processes were new to them. During the project, they learned many of these processes together with us and improved their understanding of our industry. This sometimes meant that we had to explain our processes and sector-specific requirements in more detail, which could make some stages of the project take longer. However, they were open to learning and listened carefully to our feedback. I think as they work with more companies from different industries, they will gain more sector-specific knowledge and experience. This will help them understand customer needs faster and offer more suitable solutions from the beginning of future projects.
