Rebuilt Magento 2 eCommerce website on Hyva theme including some customizations. Scope included rebuilding the homepage, two category page layouts, product pages, and cart. After deployment, made further enhancements to improve Good Pagespeed Insights speed scores.

RESULTS & FEEDBACK

What were the measurable outcomes from the project that demonstrate progress or success?

Mobile speed became about 3x faster, desktop became about 2x faster.
GPSI mobile score went from 15 to usually at least 65+, sometimes 90+.
In our highest sales month (November), customers were 6.3% more likely to checkout on mobile instead of switching over to desktop to complete their purchase
Conversion rate improved by 0.76% for the month, though some of this can be attributed to fewer mobile users being double-counted due to switching to desktop.
Ahrefs domain authority score jumped from 48 to 57.
Our organizations goal for the year was 5% sales growth. The Hyva transition happened didn't happen until Q4, but it did help seal the deal on meeting our goal.

The agency assigned us three different project managers throughout the 9-month project. All were effective, but the transitions did lead to some details getting lost in the shuffle. The work was always timely and within the scope originally outlined in detail. The project cost fell at the top end of estimates largely due to our website's extensive custom features.

I always felt they were focused on our success. They are the speed enhancement experts, no question, and did everything possible in leaving no stone unturned.

Are there any areas for improvement or something Transform Agency could have done differently?

Some of the working dynamics we originally discussed before signing the contract didn't happen as planned.

I wanted to be more directly involved in Jira communications instead of email, but presumably there was a good reason why this didn't pan out.
I wanted our developer to work on certain parts of the site at the same time, but this didn't turn out to be realistic since his work needed to build on theirs and it was ineffecient for them to not be developing on their own staging site.
I was seeking a "go live" of late June/July instead of September, but this didn't work out since there were extensive customizations that we still required after the original scope of work was complete.
I was in the position of having to balance the pressure to "just rebuild on Hyva defaults" since the agency was focused on attaining the best speed possible, but the reality is the business owner required virtually all site customizations to be rebuilt at well.

It was ultimately all OK as we were fully committed to making this transition happen, and it was successful, but yeah—there were absoultely some ups and downs.

In order to improve the website and make it smooth I in fact hired them to install some modules, bug fixing and improving everything at a time.They in in fact warn me about the newest update and how to fix it.
