UNICEF had the idea of developing a platform where young people could track and improve their mental health.

The platform would serve as a place where comprehensive information could be found and where awareness-raising on relevant topics could be established, such as the importance of building emotional and mental health resilience among young girls and boys.

Considering the fact that such a project required extensive research and preparation, we decided to outsource an experienced software development management agency. What was to come out as the result of their work was a comprehensive Project Discovery and a series of Software Requirement

Specification documents which would serve as a valuable guideline and a solid foundation for the platform’s development.

**SOLUTION**
How did you select this vendor and what were the deciding factors?

Zouth engagement, communication and opperations departments did extensive background research of companies and agencies that work in software development management and selected a list of those that could potentially be outsourced.

A series of interviews with different agencies' CEOs and CTOs were held, among which was Phoenix Consultancy’s founder and CEO, Stevan Popov. Owing to the fact that Phoenix Consultancy has a similar approach to UNICEFs in regard to the selection process for companies they partner with, several meetings between Stevan and the Project Team were arranged.

During initial interviews with the Project Team and our stakeholders, Stevan had gone above and beyond in providing ideas on how to improve upon the original platform design and offered an experienced approach from his previous involvement in the development of healthcare software products.

Upon mutual agreement, it was decided that he would be contracted for the purpose of advising in the Product Manager role as a part of the Project Team.

As a part of UNICEFs awareness raising campaign, which had the intent of tackling the stigma that stops young people from talking about their problems and asking for help, it was decided to create a national online MHPSS platform.

The list of benefits that the platform could provide was lengthy: young people had the opportunity to establish healthy lifestyles, have a space where they could find relevant information about self-care, resilience, positive coping mechanisms, sexual and reproductive health, as well as psychological support and ways to reach out to important services in their communities.

After a series of meetings between the Project Team and young people and health professionals, a list of requirements was created based upon which the Project Team designed the outlines of what the finished product would be in the form of a comprehensive Project Discovery.

The value of this document came in the form of:

researching and analyzing the market and understanding the target audience
	developing user personas based on the data extracted from research
	understanding the end-users' points of view and creating user journeys
	forming the scope of work in form of a detailed and well-prioritized product backlog
	designing the original blueprints in forms of wireframes and mockups
	creating detailed requirements documentation such as SRS and PRD documents.

The Website Factory program was comprised of build and run verticals evolved to a full-scale managed services model. The White Label Solution was at the heart of the Website Factory enabling standardization, scale and speed to market. As the White Label Solution got enhanced and was enabling efficiency, the throughput of the Website Factory increased achieving mass production and economy of scale.

A support body was put in place to run the live support operations. Another R&D body was also introduced to improve and optimize live websites as part of digital asset lifecycle management. Additionally, a dedicated organization was designed to run omni channel market campaigns, engagement and increasing traffic.

How did you select this vendor and what were the deciding factors?

I’ve meet Stevan P. (Phoenix Consultancy’s Founder and CEO) a few years ago and remembered that his company has some experience in developing travel and booking platforms, so I got in touch with him and told him about our situation. We went to a couple of meetings where we discussed the project’s scope, and not a week later they got back to us saying that they’d be able to assemble a team. Quickly after that, we arranged everything that we needed and started the work.

Together we worked on the development of a platform through which young entrepreneurs are able to orchestrate and oversee their group travels. The platform enables its users to easily manage various aspects of travel for groups of people, from booking to scheduling and collecting payments, making it a junction for a variety of useful functionalities and features.

The product team consisted of a Product Manager, Project Manager, 2 devs (FE & BE), a QA engineer, and me in the UI/UX designer role.

Their teams are like an easy-going, well-oiled machine. Everyone was on point with their tasks and responsibilities, the stakeholders were regularly informed about the state of the development, and the solution was delivered within the schedule and budget. The platform is live, and it’s been steadily growing the number of its active users.

How effective was the workflow between your team and theirs?

We clicked quite well, so the communication was a breeze. Apart from the regular daily stand-ups, we had sprint review sessions every week or two, and almost all of the day-to-day communication was done through Slack (and Zoom when needed).

It took me a couple of days to get used to Scrum since the company I work for uses Twelve-Factor, but once I did, it was smooth sailing from that point on.

What did you find most impressive or unique about this company?

Seeing how relentless they were in finding a unique angle for the platform. I was a part of the team from the early stages, so I helped out with the design discovery as well. I was a Marketing and Sales Manager of Metromedia group that operates in 3 countries with more than 7000 billboards and advertisement places.

Considering the non-digital assets Metromedia sells, there was a challenge in understanding and tracking sales, potential and opportunities of the placements. We needed to define the workflow of how to transform our business to data-driven company so we can leverage the potential.

How did you select this vendor and what were the deciding factors?

They described themselves as a business-oriented software development company which attracted us to continue the negotiations with them and couple other companies.

According to their process and core team conducted of project, product managers and business analysts, we decided to go that route as they seemed to be really focused on understanding what and why we need. Due to our specific industry that was the most important factor to begin with.

Phoenix Consultancy kicked off with a 3 weeks discovery phase where we altogether drafted the project goals, objectives, target audience and current workflow. It continued with understanding the challenges and risks, followed with the full scope and planning.

They proposed solution was to turn our billboards into IOT devices and to develop an aggregation platform that will enable us to manage our portfolio of assets completely digitally. After 6 intensive months, they delivered a true change to our company.

I don't know what technologies are used but I know we were using some AWS IOT suite and needed to purchase hardware for the billboards. From user side, it was a web platform where me and my team started to manage our portfolio.

The utilization increased noticeable with smart notification about the contracts and opportunities streamlined through the existing CRM.

There was 7 people in total, Delivery Manager (Mirko) who led the whole project alongside Stevan (CTO) and Jovan (Product Manager). I didn't met all 3 developers and QA person personally, but the lead developer (Alex) was holding the demos.

Can you share any measurable outcomes of the project or general feedback about the deliverables?

We launched some of the modules of platforms early, before final roll-out. That gave us time to understand what we could do better as the team started using it early. Our main goal was to reduce empty billboards and increase the revenue with operational efficiency.

This project truly transformed us to digital company and we achieved the expected revenue increase by a bit more than 12 percent on a month by month basis.

They used JIRA and they were talking to us every other day in first 3 weeks, then twice a week in next 4 weeks and then once a week. Communication was done in very casual manner and all the changes were accepted, but they charged more for some of them.

We were seeing the progress on a dedicated server for us and they were presenting changes and upcoming work every other week. Overall, good.

What did you find most impressive or unique about this company?

They really understood what we were doing and what we wanted to achieve.

Are there any areas for improvement or something they could have done differently?

They needed couple of weeks to craft a team, while we expected they have the team lined up already.

After years of using different software for managing our projects and clients, and having tried CRMs such as Salesforce and Zoho, we decided to hire a company that will create software that would be tailor-fitted to our needs.

We were in need of software that would have some features that the ones we used before didn’t have, cut out the redundant ones, while also being able to integrate it with AutoCAD, when our clients doesn't have it.

We were prospecting local software development companies, and by chance we were recommended Phoenix Consultancy by one of our clients. After having a couple of meetings with their founders and their CTO where they showcased their previous similar projects, we were convinced that going with them was the way to go.

Having witnessed how dedicated they were about the project when they presented us with the project discovery document and the blueprints of the software, we knew that we had made the right choice

They were in charge of the entire development start-to-finish. At the top of the list of our priorities was to have a management tool that could seamlessly integrate with AutoCAD.

They understood exactly what we needed and created software that is an amalgamation between ERP and CRM platforms, easy to navigate and quite eye-pleasing.

After they presented us with a couple of options, we decided on hiring a team consisting of a Product Manager, Project Manager, UI/UX designer, two QA Engineers, and two developers.

Out of a couple of approach options, we decided to work in Scrum, because it allowed us to always have an insight into the progress of the development. Mirko, who worked as the project manager, was very easy to get in contact with, usually through phone.

We had regular meetings via Zoom, and he presented us with rather detailed status reports points every couple of weeks.

Fluent, at no point was anything unclear and they always kept everything transparent.

What did you find most impressive or unique about this company?

The efficiency and commitment were outstanding. We knew what we wanted, and not only did they understand us, but they initially came up with several ideas for what the software could look like and how the development could be approached.

Also, the fact that they managed to finish the work a couple of weeks before it was planned without it affecting the quality of the software is remarkable.

Designed as a ticketing web app and used to dynamically change the price of a single ticket/listing following a predefined set of rules, supporting interactive seat map which plots real-time data statistics.
The tool conceptualizes the comparison of brokers' inventory with market prices in a real-time manner. The user interface visualizes price trajectory over time and recommends the changes in order to target the optimal time to sell, thus boosting profits.
It significantly reduces inventory management time as well as ticket waste.By constantly monitoring marketplaces, the end-user has more frequent insights into which ones provide optimized inventory pricing in markets changing at a fast pace, such as StubHub, and lead towards increased competitiveness.
Aside from main functions, the tool enables a 360-degree view by outlining event sales data, historical trends, current state, and market forecasts. The analysis is based on external data points including weather data, demand metrics, YouTube popularity, ert.


### Principal Project Management for D2C Programe
Merkle, part of dentsu, is a leading CX company worldwide. At the beginning of 2022, they acquired a huge alcoholic beverage company with a portfolio of over 70 brands. The main issue the company faced was dispersed data, non-standardized design principles, SEO, and Analytics, as every brand house was leveraging its tech stack. To overcome this issue company decided to build a white-label solution with templated layouts, an analytics framework, and built-in on-site SEO that will be used as a foundation for each brand of the portfolio. In addition, the company decided to lean on D2C as a new sales channel, so the whole D2C solution needed to be also implemented on the white label. At an early stage, Merkle realized they will need more PM workforce to support such a huge program and decided to reach out to Phoenix Consultancy. One of our team members quickly became an integral team member leading a white-label stream and ensuring that the scope/budget/timeline are on track. Quite quickly, we started managing more than 30 people from different departments (development, QA, design, and analytics). As this was a one-off project in November 2022 the cooperation ended.

### Enjazi ERP System
As one of the market leaders in the elevator installation and management industry in its region, the company at hand recognized that its business operations can be massively improved upon through digitalization. In such cases, enterprise resource planning software (ERP) is most commonly used due to the fact that these solutions are designed as a focal point for all important business aspects within one system.
However, owing to the specific niche that the company operates in, it required a custom solution that will be tailor fitted to its needs, instead of a standard, premade one. This is where our contribution lied, in understanding the company’s day-to-day operations, proposing a set of features that will help manage them, developing the system itself, and making sure that it is done within the agreed-upon time and budget.
The platform was designed as a web app so that it is easily accessible both on desktop and mobile devices, and it incorporates all modules necessary for managing different business operations such as scheduling elevator maintenance, emergency failure system management, engineer onboarding, employee time management, as well as sales processes and customer relationship management.
 
The company is among our oldest clients that we work with to this day, providing them support in terms of system maintenance and occasional features updates.


### SquadTrip
SquadTrip is a black tech startup that is behind the first online payment solution for millennial group travels. The platform that they developed serves as a single point of truth for its users to access an automated and streamlined system for collecting payments for trips that they are in charge of planning out and managing. Having encountered several development issues which had a serious impact on their product roadmap as well as the budget designated for the platform’s development, SquadTrip decided to seek assistance from experienced Product Managers who’d be able to get the work back on track.
To solve the main issue which was revolving around the fact that the scope was constantly fluctuating, meaning that many features were scattered while others were added mid-development, our Product Manager organized a series of focus groups, interviews, and surveys with the platform’s intended users, based on which they defined a more relevant set of features. Additionally, the platform’s behavior was constantly tested by one of our QA and software testing teammate, ensuring that it works as intended.
 
Securing that the high-value features were incorporated into the scope and that the product backlog was properly constructed in turn made a significant impact on the newly designed roadmap, owing to which new investors were attracted and additional project funding secured. 


### Schoolified
Schoolified is a Learning Management System (LMS) that allows enthusiastic and curious people to connect with educators, enabling both to have a remote, yet classroom-like experience. Originally created with the intent to help people get through the Covid19 lockdown crisis, it has since been adopted and commonly used by many in the private tutoring sector.
Teachers can build their custom tutoring environment and focus their attention on teaching, all due to the fact that this solution encompasses all tools necessary to streamline all aspects of their business, such as calendars through which students can book classes, payment processing, video conference calls and attendance tracking, shared whiteboard, storage for videos of their lectures, teaching materials, and live chat. Having this toolset available within one software enables both teachers and learners to have a pleasant and more equitable experience which drives better outcomes for everyone involved.
 
With our project management guidance, the platform’s development was planned out to the fault and tracked and cared for through several phases of its updates. With different iterations, new sets of features and requirements needed to be implemented, and it was left up to one of our team members to ensure that these projects were kept within the budget and timeline constraints. This was possible through dedicated and up-close work with cross-functional teams and making sure that stakeholders were always informed about the exact state of the development.
