We serve our community in six counties across 19 locations and three overnight camps. We have a membership base of about 100,000 people and around 400 full-time staff.

What challenge were you trying to address with ImageX?We originally hired ImageX when we were redesigning our overnight camp website.

**SOLUTION**
What was the scope of their involvement?ImageX provided a complete package for our website. We upgraded our CMS to a newer version of Drupal, reevaluated the look and feel of the site, and added new functionality. We updated our information architecture and UI to make the process of finding an overnight camp session a little easier. We focused on people who were new to our overnight camp, increased the images and videos on the site, and tried to capture the action, energy, and feel of the overnight camp.We also worked with ImageX on the content on the site. We had a lot of content on the site, and we pulled it together to provide good SEO-friendly content about the overnight camp experience. We made sure we answered questions from parents about safety, homesickness, and what would happen if their child fell or injured themselves. Our overnight camps run for up to four weeks at a time, so it’s important that parents trust us, our staff, and our brand. We needed to get that across in the feel, words, and imagery of the site, and ImageX helped us accomplish that.We have brand guidelines under YMCA USA, which is the governing body for YMCAs in the US. We have specific color palettes, logos, and imagery. ImageX was able to lean into that and show our brand in different ways. What is the team composition?We had one main point of contact, who was our project manager. On the team, we had 2–3 frontend designers, a main developer, a business analyst, and a UX person. We worked with 7–10 people on the project.How did you come to work with ImageX?We went with ImageX based on referrals from other YMCAs and getting to know them at different conferences and projects. We heard really good things about them.What is the status of this engagement?We started working with ImageX around September 2022, and the website launched in July 2023. We've hired them for another web design project.

What evidence can you share that demonstrates the impact of the engagement?We saw an increase in time on the page and overall visitor count. The site received more traffic than it did before we rebranded it. Customer satisfaction surveys and the number of people using the website also went up.How did ImageX perform from a project management standpoint?ImageX was never late; we were the ones who had delays. ImageX was great at managing the project and notifying us about hours. We ended up with a surplus of hours, and they were very kind and made sure we didn’t lose money on the project. They were good at keeping us on track without being mean. We're a large organization, so we do not move quickly, and the team was very gracious and patient with us, especially when we had some unplanned delays.They used Basecamp, which was forward-facing to us. As a team, they used Jira and Slack. All of our communications were done through Basecamp, which we cannot recommend highly enough.What did you find most impressive about them?Their attention to detail and understanding of the YMCA were really good. At the beginning of the project, we had a couple of missteps, and the design wasn’t what we wanted. ImageX was great with the critique and immediately saw where they had misstepped. We were immediately able to right the ship. The conversation was hard, but they came back later and expressed how appreciative they were to have good, honest, and transparent conversations.They were easy to talk to and some of the smartest people we’ve ever worked with. The majority of the team were women, from developers to UI and layout designers, which was nice to see. As a woman in tech, I never felt patronized or that someone was speaking to me condescendingly, which can be a challenge with some other vendors. They put the right people on the project, and everything went really swimmingly. Even though we were in six different time zones and coordination was challenging at times, we always made it work.Are there any areas they could improve?I don’t know how they could have done it better. We’re a nonprofit, and we don’t have a big marketing department. The coordination on our end is always the challenging part. That was not on ImageX.Do you have any advice for potential customers?Go into the project and not be afraid to communicate with them. Explain exactly what you need. The more detail you can give them, the faster and better the response will be from a developer or project manager. Give them examples, screenshots, and videos, and tell them about specific tasks of yours. They always use our hours very well, and you can get by on fewer hours than you think you can. They’re friendly, and they’re good people to work with. I'm glad we found them — they're brilliant developers.

However, at this moment, it appears that the new modern theme and simplified navigation are resulting in a more streamlined, user-friendly experience. This hypothesis is supported by 8-10 scores on our HotJar NPS, resulting in 63% and up considerably from the previous month's 47%. In addition, with the new membership calculator, we are seeing more Family and Senior Membership packages being sold; before, we would primarily just see Teen and Young Adult Packages being purchased. To me, this indicates the Membership Calculator's step-by-step approach is making the online join process more user-friendly.Describe their project management. Did they deliver items on time? Over the past year and a half, ImageX has helped us with web design and development. They’ve helped us design our new website using InVision and built the e-commerce site using Drupal 9. We had an existing website, and the team brought content from the old site to the new one. 

We make a lot of our sales online, so the site serves to sell products, engage with the customers, and inform them. The site provides customers with the materials to educate themselves if they need to learn more about our products and their use in different applications. 

Currently, ImageX is helping us with maintenance. They’ll provide support for our internal developer, acting as a backup.

What evidence can you share that demonstrates the impact of the engagement? 

ImageX has been fantastic and highly professional in working through different items and challenges. They’re very easy to work with and understand our goals. They’ve created a great team environment that makes us comfortable giving feedback because they encourage open dialogue without judgment. The team has been flexible with things that have come up along the way. 

Moreover, we can count on them to get stuff done, which is important because trust is a big deal with an investment like this. I project managed the website development, and my trust in the ImageX team meant one less thing to worry about. We’ve just launched the site, so we don’t have metrics yet. 

How did ImageX perform from a project management standpoint?

They’re really good about communicating and providing status updates. They’ve been very open about any changes and tasks, always ensuring we understand what’s happening. For example, we had to extend our timeline for development, which is normal with these kinds of projects. We kept in touch and discussed the adjustments, so everything went well. 

We had a very specific budget, and I requested ImageX to be upfront about any budget changes. The team is always willing to provide updates and inform me whether they need additional funds, outlining the quote for my approval. 

We use Jira and Basecamp for project management. Our emails go through Basecamp, and we also use phone calls and Google Meet for communication.

ImageX’s communication is their biggest strength. 

Are there any areas they could improve?

I can’t think of anything they need to improve. Whenever we need something to change, they adjust well. 

Do you have any advice for potential customers?

Capitalize on ImageX’s strength, which is communication. You should be comfortable providing input on how you feel about things, which will open the door to new possibilities. The team provides a lot of feedback, so keeping that relationship open will help you better the working relationship and get more out of ideas and productivity.

We hired ImageX to take over the development of a new website we were launching, which had been left in a disastrous state by a previous vendor and was in danger of missing its target launch date. We needed ImageX to both fix the errors and bugs left over by the previous vendor while also developing new features and functionality, all within a short timeline, as the project had already been significantly delayed. They vastly exceeded our expectations and helped us launch on time.

**SOLUTION**
How did you select this vendor and what were the deciding factors?

We distributed an RFQ to several preselected vendors and then proceeded to interview four of them. ImageX's rates were the most affordable while also demonstrating the greatest capacity to take on this project in terms of available staff and prior experience.

This project involved building a new website using Drupal 9, and ImageX came on to the project at a late date after it had already been delivered in substandard shape by a previous firm. We needed ImageX to first fix the many remaining bugs with the existing product and then develop some additional features deemed essential to launch. We were successful in meeting our target launch date and the project has been deemed very successful by both internal and external stakeholders.

We primarily worked with four different staff from ImageX, a project lead, two senior developers and their SEO and Analytics specialist.

The website was able to launch on time and both our internal and external shareholders are thrilled with it. We are continuing to work with ImageX for ongoing support and to continue developing new features, as well as some KPI dashboards to measure site performance.

We meet with our project lead and the senior developers assigned to the project weekly until launch, while also tracking individual tasks and issues using Basecamp. Their staff was extremely responsive, often replying to messages within minutes. ImageX' communication is phenomenal, and they are clearly dedicated to this project's success. Their focus is on retaining clients long-term and it shows, as we're thrilled to continue working with them on any other Drupal website development in the future.

I’m a marketing manager at a forensic sequencing company or human identification company. We offer DNA sequencing machines, kits, and workflows to crime labs worldwide that use our technology to analyze forensic samples and generate DNA profiles for various databases to identify unknown individuals. I lead digital marketing initiatives, including our company website and two additional websites we own.

What challenge were you trying to address with ImageX?

One of our websites is a genetic genealogy site for consumers who have taken a DNA test through services like Ancestry. Users can upload their DNA data and find people they’re genetically related to. An amateur genealogist started the site in 2010, and then it grew to the point where it had over a million users. 

In 2018, law enforcement started using the site to identify violent crime perpetrators when they couldn’t identify a the DNA sample through federal databases. Through the site, they built family trees and identified potential suspects in various cases. Our company acquired the website at the end of 2019. We realized that regular consumers didn’t want to see anything related law enforcement on the website and the types of cases uploaded when this new methodology for solving crimes started taking off. 

We needed to create a professional website specifically for law enforcement with tools, processes, and account management that the regular site didn’t have. We engaged ImageX to build this portal for law enforcement and genealogists working with law enforcement.

**SOLUTION**
What was the scope of their involvement?

ImageX designed the UI/UX and developed our professional website using Drupal. Although they built the site from scratch, we had some pre-developed tools the team connected to. They also developed custom APIs and integrated Chargebee as a subscription and payment platform. 

The team migrated and replicated tools from the regular site. They went through different scenarios of business use cases and the types of users the site would have. Currently, ImageX provides continuous development for the site; they make improvements, add features as needed, and maintain it. 

How did you come to work with this vendor?

We knew we wanted to work with a vendor who had experience building enterprise level websites using modern development frameworks based on PHP. After vetting several agencies that had excellent reviews on sites like Clutch, we settled on using ImageX based on their experience and their project estimate costs.

What is the team composition?

To scope the project, we worked with the VP of business development manager and a business developer. For the website development, we had a team of 4–5 people, including an architecture specialist, a UI/UX designer, a project manager, a business analyst, and one more person. 

Once the project launched, we transitioned to an account management team. We currently work with an account manager and 1–2 developers, depending on our needs. 

How much have you invested with them?

We’ve spent $220,000–$240,000. The initial project cost around $130,000–$140,000, and the ongoing maintenance costs about $30,000–$35,000 a year. 

What is the status of this engagement?

We started working together in August 2020, and the engagement is ongoing.

What evidence can you share that demonstrates the impact of the engagement? 

The site has been very successful; it works as intended and meets our expectations. When we launched, we had a baseline of law enforcement users from the regular site. Since then, the number of users and profiles uploaded to the site have grown significantly. 

How did ImageX perform from a project management standpoint?

Their project management has been excellent. During the development phase, we did face some challenges connecting APIs built by ImageX to our existing servers. But that was more due to our in-house development team's method of coding the API connection points. ImageX was able to devote additional resources needed to launch the site in December 2020, with more feature launches in 2021 and 2022.

Currently, they stay on top of our requests quite well. We met weekly when developing the site and now meet bi-weekly as a part of the support work ImageX does for us. We use Basecamp as our primary tool and Google Sheets to track various items. We also used our internal Jira instance in the past to track other aspects of the project.

What did you find most impressive about them?

I appreciate that ImageX understands our needs. Their design is really well done and thoughtful, and the technology they chose for it worked with our needs. Moreover, the team is pretty easy to work with, which has been great. Initially, we looked at other offshore companies, but ImageX is in our time zone. We’ve liked benign able to communicate with them without dealing with time zone differences.

We had a Drupal 6 to 7 site. It was time to go to 8. The conversion was almost done but it had a lot of bugs and was not ready to launch. I hired a team of Drupal programmers that I heard of at Bad Camp. I was blown away at how poorly that went. I spent two months working with a programmer assigned to my project (complete the upgrade) and the project went nowhere. It was pathetic.

I reached out the Acquia thinking that the connection with Dries would help. It wasn't really the server I needed, but the best part about moving to Acquia was finding ImageX. I now love Drupal again! My goals were to finish the upgrade and get the project working properly. As a software company, it's crucial that our website is perfect since it is also a reflection of our own software products.

I looked online for Drupal strength. I had a great website but felt the programmers out there were unable to do the upgrade. I'm sure it was hard for them to be proficient in Drupal 7 and then start over with Drupal 8. We were able to release the Drupal 8 upgrade quickly after switching to ImageX, and then updgraded to Drupal 9 just as fast! We then had new projects and have had no trouble at all getting the work done. I am very impressed with the entire team I have worked with. They ask great questions and ensure that the work is going to be done accurately.

Project management was above and beyond outstanding. This is the situation I have had that truly has someone managing the projects. Ian has been superior in my experience. While I worked with them, ImageX played a critical part in my work – I couldn’t have done my job without their support. Moreover, they completed every project I assigned them.

Their project management is great; they’re very communicative and make everything easy to understand. During my involvement, they brought in the right people when I needed to talk to someone. I had a weekly meeting with Purnima, and we corresponded through Basecamp. ImageX is very organized around a project task list on Basecamp, which made me confident that we could address each of the issues we had there. 

What did you find most impressive about them?

ImageX makes an effort to listen to their client’s requests and figure things out. Their communication, responsiveness, and listening skills are outstanding. 

Are there any areas they could improve?

There was some confusion around billing and invoicing due to the bank transfers between the US and Canada, which they could have handled better. However, this wasn’t a terrible issue; there just was an opportunity to communicate better.

Due to staff changes, we needed additional help to support our website. We didn't have the in-house expertise required to maintain our website that is built on Drupal. We had to upgrade Drupal from version 8 to 9 and it involved a lot of technicalities. ImageX was hired for these services.

From a search online on the Drupal site and from internal employee recommendation. We checked with some institutions that had worked with ImageX and got great feedback.

The Drupal 9 upgrade involved having to upgrade our database system MariaDB to version 10.3. ImageX went way and beyond to accomodate this request in a very professional manner when this was not included in the original scope of work or SLA. They had to configure a dev environment of Drupal 9 and with great coordination, they helped us launch this to production.

Can you share any measurable outcomes of the project or general feedback about the deliverables?

We haven't had a chance to measure the outcomes since there isn't a whole lot of visual differences after the upgrade. However, we are looking forward to implementing the new features of Drupal 9 such as the Layout Builder.

Top class project management style. We had weekly status meetings. They always kept their timelines and were very accomodative of our requests. They have well-versed Drupal software developers. We used BaseCamp for our communications.

What was the scope of their involvement?

ImageX helped us design and develop the website we needed. It provides information about the ring according to each country’s regulatory requirements, which vary. It also guides users on reporting safety issues, adverse effects, or any product complaints. Additionally, it provides healthcare professionals and product users with educational tools like user guides and healthcare provider guides to minimize the risks associated with using and prescribing the product.

ImageX provided us with web development services in all areas, from start to finish. For its design, they took into consideration the UX and our various regulatory requirements. This was a challenging task because the site needed different entry points for consumers from each country, considering the audience, depending on whether the user was a consumer or a healthcare professional. Although the site was very simple and had only a few pages, those had to be different for each country and audience. Once they finished the site, they provided us with training so that we knew how to use it.

We knew ImageX was a preferred company to work with for those using the OpenY distribution of Drupal and they have been around from the start of this distribution. Members of their team had immense knowledge of the CMS, so it only seemed logical to go with them.

It was, overall, a pretty straightforward project. The team created a test environment which housed a clone of our website. Over the course of a month or so, they were able to push each update successfully then move into a thorough testing phase. They then let us do some testing of our own and made whatever changes we desired.

We had also realized a significant amount of content was posted to our live site while the test site was being worked on, so we had them take the necessary steps to import our newer content to the test site. We then completed our testing and they made the site live without any issues.

We mainly worked with the team's service account manager but had some communications with their technical product consultant and one of their main developers.

Our site was in rough shape before the update. Broken features, elements no longer displaying properly or at all, annoying bugs with annoying workarounds, and a general feeling of our site being held together with sticks and tape.

After the updated site was made live, there was a noticeable speed increase in how the CMS operated. Additionally, all of the bugs and broken features were fixed, which ultimately saves us time when creating and editing content. Users on the site also were able to experience faster navigation, as our breadcrumbs were working again.

We met virtually each week to discuss how the project was going and to see if we had any questions or other concerns. We found their work on the project to be rather quick and of high quality. Everyone we communicated with was very helpful and friendly. We truly felt our site was in good hands. Any questions we had were answered shortly after asking.

Image X is migrating 10,000 pages from our website from Drupal 7 to Drupal 8. They’re also updating all of the custom core and contributed modules on our site. Additionally, they’ve installed Layout Builder and did some frontend UI design work. 

ImageX has also created a custom registration system for one of our colleges that will be used by our speakers, students, faculty, and staff. The development is ongoing, but we’re currently wrapping up.

ImageX is excellent at project management. They’ve always communicated about our schedule and budget. They’ve reported any concerns in advance so we can prepare. They do live demos of their output, and they follow up with us. Regardless of whether it’s an easy or difficult conversation, they are great to work with. 

Our project manager sets clear goals, and they report budgeting deliverables. We always know where we are in the process since they are responsive. If we have a problem, we’ll just submit a ticket, and they will fix it in a matter of hours. We use Basecamp and Jira to collaborate.

We just launched the new site, but overall the feedback has been incredible so far. Both from employees and customers. Everything works as it's supposed to and it looks fantastic. No metrics yet as it's so new.

How effective was the workflow between your team and theirs?

I've never worked on a big project that was as well organized as this one. We used Basecamp for all communication, which made referencing things easy. Plus weekly zoom calls kept everything on track. Everyone was incredibly personable and easy to work with. If we got a little behind (which was always because of us not them) they were understanding and helpful about getting us back on track.

What did you find most impressive or unique about this company?

The knowledge and insight they've brought to the table are impressive. But even more than that, just being super easy to work with and just plain good at their jobs was such a gift. If anything ever went wrong, there were never any excuses, they were very upfront and honest and just got the job done.

Put out all your requirements upfront. With web projects, the scope tends to grow, and you tend to want new things later on. I am the director of financial learning solutions at Stanford University.

**OPPORTUNITY / CHALLENGE**
What challenge were you trying to address with ImageX? 

I hired ImageX to redesign a very large and complex university website. The Gateway to Financial Activities website (aka Fingate) is an essential platform for information dissemination to staff, faculty, students, and suppliers in support of executing financial activities efficiently, correctly, and within policy.

Fingate is a high-traffic website averaging 1,500 user sessions and 5,000 page views per day. The overall site design hadn’t changed since the initial release in 2007, and web technology has dramatically changed since then. The original site, built in Dreamweaver, had reached its limit in terms of ease of site maintenance and adding new features due to its magnitude. It didn’t support robust analytics, industry tools for search engine optimization, or rapid feature development either. Additionally, the lack of a database-driven system presented challenges and risks for managing more than 1,000 pages of complex content. A 2018 client satisfaction survey validated that Fingate was no longer meeting the needs of campus users. We hired ImageX to help us redesign and build the site using Drupal 8.   

**SOLUTION**
What was the scope of their involvement?

The redesign of Fingate was divided into two phases. Phase one was discovery and design, and phase two was development and implementation. ImageX was our partner throughout both phases, providing a dream team that stayed with us throughout the 20-month long project.

Phase one included user-centered discovery and design activities (led by ImageX), content planning (led by us), and phase two definition. It was comprised of five user studies with more than 60 participants representing 17 Stanford business units.

After budget planning and approval, phase two included Drupal development (led by ImageX), content development (led by us), user testing, site launch preparedness, and launch. A large part of phase two was porting the content from our old site, and we determined the pace of that work, resulting in a longer timeline compared to phase one.

What is the team composition?

We worked with a number of people including Brent (Account Manager), Samantha (Technical Project Manager), Laura (Director of Digital Experience), Mahya (Lead UI/UX Designer), Bryan (Lead Drupal Developer), and Richard (Sr. Digital Strategist).

How did you come to work with ImageX? 

ImageX was first recommended to us by a third party. We were working on a small Drupal implementation project with another vendor that went off the rails, so we engaged ImageX to help us finish the build. We were very impressed with their Drupal technical expertise.

When we went through the proposal process, I reached out to another company, as well as to my internal web team for guidance on vendor selection, and their advice proved itself. ImageX was larger than the 1–2 person shops without a lot of expertise or Drupal-certified engineers, which was a big selling point, but they weren’t so large as to be uncomfortable.

We received 12 responses to our proposal, and while other vendors presented better than ImageX, we took extra time to vet them. Some of the other vendors came off as only providing smoke and mirrors.

What is the status of this engagement?

Phase one started in December 2018 and concluded in April 2019 as planned. Phase two started in August 2019 and concluded in August 2020 as planned.

**RESULTS & FEEDBACK**
What evidence can you share that demonstrates the impact of the engagement? 

In terms of success factors, we went live with absolutely zero downtime. We usually average 5,000 page views a day and 1,400 users. On day one, we had 10,000 page views. In the first 30 days, we had 40 contacts (questions, issues, and feedback) and that low number spoke highly to me. It wasn’t 40 issues; some were questions. It was like a non-event, and I think that speaks highly to the quality of the transition.

ImageX partnered with us to develop a robust set of KPIs and Success Measures. One measure of success was quantified in the results of a pre- and post-launch survey.

How did ImageX perform from a project management standpoint?

The ImageX project manager kept us on track via regular project status meetings, Basecamp communications, and RAID logs. Their team used Smartsheet to host the project plan, which we use internally. Basecamp was very helpful throughout.

One of the things that I really valued was that ImageX used all the right tools, and we had all the right protocols to manage the work with them. We had our own internal project manager for everything that we needed to do, and our project manager worked very closely with theirs.

When it came time to share design mock-ups, they used a whole suite of tools in tandem with us, and it worked quite well. They leveraged those while hosting one-on-one user demonstrations, as they captured everything that was necessary.

What did you find most impressive about them?

They have great skills, and it was very easy to work with them. We felt like one project team. If you are going to embark on a 20-month long project, then you want to like your service provider. While the search process was exhausting, we had fun with ImageX; they’re good people.

Breaking the project up into two phases was very smart for us and smart for ImageX because we really knew what we were building by the end of phase one thanks to the focus on scoping phase two.

Are there any areas they could improve?

The only part they could have done a better job on was selling themselves and their capabilities. In the RFP process, they didn’t say too much about their user-centered design approach, and we didn’t have any experience with it. Because we liked them so much, however, we dug into their offer and gained confidence that they could accomplish the entire project. I have nothing else but great things to say about them.

Do you have any advice for potential customers?

Remain engaged with them. They were present, and we took advantage of that.

People sometimes assume that the vendor is going to do everything for them, but we knew going in that we were going to play a very important role. We stepped up to the plate and took responsibility for the tasks we needed to, like content development. Establish clear roles and responsibilities for what each side is going to do. Projects like ours oftentimes fail because there aren’t clear roles and responsibilities for all the different deliverables. Remain engaged with them and take advantage of their presence.

I am the Vice President leading Marketing and Communications for the YMCA of Greater Dayton. Since 1870, the YMCA of Greater Dayton has contributed to the lives of hundreds of thousands of boys and girls, and men and women of all ages, races, religions, and economic backgrounds.

We are a not-for-profit organization with the unique opportunity to touch the lives of infants through seniors throughout the Miami Valley.

With twelve facility locations and numerous program sites throughout Montgomery, Greene, Preble, Auglaize, Mercer and northern Warren Counties, as well as YMCA Camp Kern, a large year round resident camp located in Warren County, the YMCA of Greater Dayton serves approximately 200,000 people annually through membership and programs.

We provide programs for youth and adults, swimming, gymnastics, aquatics, sports programs as well as child care, preschool education, and summer day camps.

For what projects/services did your company hire ImageX?

The focus of our work with ImageX is to partner with a full-service digital agency that will work with the YMCA of Greater Dayton to update and manage our existing daytonymca.org website, developed on the OpenY platform using Drupal, that integrates seamlessly with our current CRM/ecommerce platform (Daxko).

The vision of our website is to be on the cutting edge of OpenY website technology that creates an amazing user experience for our members and guests.

What were your goals for this project?

The facilitation of acquisition and retention of memberships through any and all digital connection points, including but not limited to, web, apps, and kiosks.
	To ensure that our members and potential members experience an inviting and cutting edge digital experience when visiting the YGD website. This is accomplished by ensuring that Security updates, Drupal Core updates, Upgrades to the latest versions of Open Y, roadmap execution where budgets and prioritization allow are executed in a methodical and routine basis.
	To enable a friction-free method for all YGD customers to interact with the organization for services such as child-care, camps, donations, and all other programs offered by the YGD.


**SOLUTION**
How did you select ImageX?

We created an RFP and distributed this to several qualified companies that had been working on OpenY Websites. We then compared the proposals from five companies and ultimately selected ImageX.

Primary Goals

Execute a one year agreement for website maintenance and other related tasks.
	Maintain our current UX and design from http://daytonymca.org by working collaboratively with YGD to keep a simplified navigation structure and work within current website design branding guidelines.
	Assist in improving current trajectory of primary KPIs (traffic and leads) by assisting YGD in monthly measurement and improving our SEO capabilities resulting in improving the amount of organic search traffic that is finding daytonymca.org.

Introduce your business and what you do there.

I’m the director of enterprise systems for a maritime academy. I oversee the website, our ERP, admissions CRM, and basically all our websites and systems.

We’re a small, specialized state school. Our majors all specialize in going into the maritime industry. It doesn’t mean that our students will necessarily go out to sea. We have two majors, marine engineering and marine transportation, where students will have their careers out on the water. Our other majors are related to the industry in general.

We have 1600 FTE students in undergrad. We’re a regimented school so our students are in a regimen and wear uniforms. There’s no military obligation for them when they graduate, but it does feel very military-like on campus, so we’re very specialized in that way.

**OPPORTUNITY / CHALLENGE**
What challenge were you trying to address with ImageX?

We did a big move to Drupal from ColdFusion about five and a half years ago with ImageX. Just recently, we brought them on to redo our website and migrate it from Drupal 7 to Drupal 8 with all of our new school branding applied to it.

**SOLUTION**
What was the scope of their involvement?

We went through a planning stage with ImageX. We created our own design with a graphic designer that we work with separately. Our team supplied the design work to ImageX and had some discovery calls with our internal constituents at the academy to decide what would be the best method of delivering that with Drupal 8.

Next, we created a number of custom blocks with ImageX so we would have a lot of flexibility in using different design pieces on various pages. Even though we have a template, it’s really flexible for us because they created all of these different blocks that we could add to pages. There’s also the flexibility to use a layout builder so not every page has to have the same layout. It was a lot more flexible than our Drupal 7 build.

From the discovery session, we moved pretty quickly into the development sprints. We took a piece at a time in the build and reviewed it at the end of each sprint. Once we felt there was enough in place, we started moving our content over ourselves. We did a huge content overhaul. Part of the goal of the new website was to eliminate anything that was outdated or unnecessary to show to a prospective student.

We were moving away from the idea that the website was also a repository for our current students and staff and wanted to use it as a marketing tool, first and foremost, to prospects and alumni. On our part, we had a lot of work to do to massage all of that content and put it back into the new site.

After launching, we still have some development pieces and features that we decided we’d like to continue working with ImageX on. There were things that came up in the project that we thought would be nice. Things like additional ADA compliance or optimization would make it easier for people using adaptive or accessible technology on our site. We did sign a service agreement with ImageX after the launch so that we could continue doing these second-phase development pieces.

What is the team composition?

We had a large team to start with during the discovery phase. ImageX has specialists in everything like business analytics and UX. The main players on our team were our project manager, a financial controller, and lead developer. There were some other developers, but I didn’t correspond with them much.

How did you come to work with ImageX?

Five or six years ago, we researched a lot of different companies. Our team created an SOW with about five Drupal firms. We ultimately went with ImageX because of their positive reviews and wide folder of working with higher education institutions. It was such an easy choice to go with them again because the Drupal 7 launch went so well.

How much have you invested in them?

The new launch was around $125,000. Annually, we spend about $7,500 on our service agreement.

What is the status of this engagement?

We’ve worked with them for six years now. We started the ongoing engagement in October 2014.

What evidence can you share that demonstrates the impact of the engagement?

Our launch was in December 2020, and it was very smooth. The call to action that we wanted our academy to be easier to find definitely has been accomplished. We get more clicks on the things we want people to click on. We’ve seen an increase in engagement on our pages for majors and how to apply depending on what applicant type; we have numbers to support that.

How did ImageX perform from a project management standpoint?

They’re very responsive and dedicated to making sure the client is happy. I consider myself to be a somewhat difficult client, and they always deliver. ImageX is always accommodating to new requests. I say I’m difficult because I’ll add new requests throughout the project as things change, are revealed, or develop.

They’re very responsive to change, which is excellent. ImageX is very open to adding pieces to our phase two and very easy to work with. The lead developer we had was very responsive. Things didn’t always have to go through a funnel to get to the lead developer. We have an easy connection right there with them.

We use Basecamp for message communication. Our teams used a rate log throughout the whole project, which was in Google Drive, but that was great for prioritizing different items and looking at what was going to be delivered in the next sprint.

What did you find most impressive about them?

It’s just how responsive they are. We work with a lot of different providers for different things across our campus. Our academy has many systems, and it’s always a breeze to work with ImageX because we know they’re going to respond. They are going to look into exactly what it is that we want so requirements and expectations are met.

Are there any areas they could improve?

No, nothing is coming to mind.

Do you have any advice for potential customers?

ImageX has numerous experts in different aspects of web development, UX, and business analytics. It’s a good idea to have a solid foundation of what you’d like the outcome of the project to be because they’ll present you with many experts and you’ll have to decide what’s the most important according to your budget. If you had an infinite budget, it’d be amazing but you have to boil it down to what it is you want to include in the project.

Initially, I just wanted to try them out, so they provided IT and web-related support for Drupal. I asked them to manage 5–6 Drupal websites, which involved updating modules and implementing functions. 

Once they proved that they were reliable and could complete the tasks, the scope of their work grew. We now have a general contract agreement, and they developed a microsite for us. On top of web and app development, they also provide workflow and productivity software support.

I work primarily with Ian (Service Account Manager) and Alex (Technology Director). Depending on the project, the team will also occasionally bring on up to two designers.

I met their founders at DrupalCon Seattle in April 2020. I initially engaged them for basic support, and the scope grew from there.

In terms of maintenance and support, ImageX has been able to support us well. This project had a couple of project owners, and they were all satisfied with their interactions with the team. 

How did ImageX perform from a project management standpoint?

They did very well. They were initially using Basecamp, and I asked them to work using our Jira board, and they did. In terms of communication and adjusting to our needs, they did very well. ImageX is very responsive.

What did you find most impressive about them?

ImageX has very talented teammates with diverse skill sets. Alex is amazing. I threw a lot of challenges at them in terms of technologies, and they were able to resolve them efficiently and cost-effectively, which was very helpful during this time.

In addition to web development, when I was looking for assistance in Jira and creating workflows, ImageX had staff for that.

They could work on centralizing information, as well as managing hours. They're slowly improving, and we’re using DocuSign now for all of our revisions and contracts.

We have a Drupal-based platform that we share with all other YMCA branches in the US, but our website was a major pain point. They completely rebuilt the site from top to bottom. Starting with a complete evaluation of our site, they went through the site page by page and analyzed the UX.  From there, they outlined what our challenges were and established new goals. Now they’re building a new virtual platform.

I interfaced with about five people, including our project manager a designer, a UX designer, a few backend programmers, and the CEO. I’m sure there were more people working on the backend as well.

Although our organization has several partners, we chose ImageX because they have a solid experience with Drupal. We started this project in February 2020 and continue to work with them.

What evidence can you share that demonstrates the impact of the engagement? 

The average time spent on our site is up over 20%. On top of that, we wouldn’t have been able to create the new virtual platform if we had not upgraded the site first.

How did ImageX perform from a project management standpoint?

From a client service perspective, they were terrific. They kept the project on schedule, and if we fell behind, it was easy to have a conversation with them about why. I was able to ask questions, and if the person I was talking to didn’t know the answer, they got back to us quickly.

We had very honest and forthright conversations with them, which I really appreciated. We were able to lean on them to come up with new solutions for us.

They used Basecamp as their project management tool. We exchanged emails, but everything we sent was recorded in Basecamp.  We also had weekly phone calls.

When we first started the project, they planned to come to LA for a week so we could meet in person. That would have been incredibly helpful as we ramped up.  We weren’t able to meet up because of COVID-19, which probably made things more difficult. However, they were able to work through it and everything turned out well.

We’ve been working together since August 2019. The website is complete and working well, and we now have an ongoing service agreement with them.

The Akron Area YMCA is 150 year old non-profit organization serving a 3-county area with programs for youth development, healthy living and social responsibility. I am the Director of Marketing and Communication and the LEAD for the Open Y project with ImageX.

Our website, built by a priority developer using their own structure, was sorely out of date and out of sync with the demands of our organization. We were intrigued with OpenY and sought to find a way to fit it into our budget to meet our needs and exceed the user experience. We sent RFPs to three recommended vendors and evaluated each over several phone calls and emails.

All vendors were outside of Ohio; two being out of the country -- our country. We were looking for people who not only were experts with Drupal and OpenY but who could also hold our hands, answer our questions and deal with our anxiety over jumping into a large project with little or no previous experience in web development and design.

**SOLUTION**
How did you select ImageX and what were the deciding factors?

I met Brent at the CMO Conference in Minneapolis after a few phone calls with him prior. He was honest, approachable, and willing to make adjustments to the budgeting needs set forth by my CFO.

I read the reviews of ImageX and checked with a few trusted counterparts who had used them in their Associations for the OpenY project. At first, I was a little skeptical of the raving fans -- until I became one myself.

Describe the scope of work in detail, including the project steps, key deliverables, and technologies used.

The project began with an agreement in December 2019. From that point, we developed a project team at the Akron Area YMCA. A key-person representing top functions (Membership, Childcare, Camp, and IT) was chosen to be on the team, along with myself as the marketing creative.

We had weekly ZOOM calls at first, which were later moved to twice a month. Much of our development time happened during shutdowns of both our businesses during COVID-19. However, we never skipped a beat with the connections to the Vancouver team and our working from homes in Summit County, Ohio.

BaseCamp was immediately deployed to keep us on target. We also used Google Docs. We followed all the steps set forth by Travis, our knight in shining armor, who kept us on our toes. We completed the project on time and within the budget set forth in our agreement. Our beautiful OpenY site, with the Carnation theme, was seamlessly launched on August 5, 2020.

We've only had the site for less than a month, but the feedback from our internal and external users has been terrific. Due to COVID-19, we, unfortunately, lost many members but are eager to welcome them back with new programs, easy registration, and a jam-packed array of contents that's meaningful and fun.

Describe their project management style, including communication tools and timeliness.

ImageX wrote the book on project management. Everyone on the team was extremely effective and efficient. They used all the tools (Basecamp, ZOOM, Google Docs) to keep us always focused. Their response time was lightning fast -- sometimes responding, it seems, before I even hit SEND on my end. I was beyond impressed and grateful.

What did you find most impressive or unique about this company?

I liked them. The prices that we gained from other vendors who responded to our RFP were in the same ballpark. But, I had an instant connection with ImageX. Not only were they personable, but they were also professional.

They were intuitive to our needs and understood our quirky behavior and adapted immediately. Because they are the experts in OpenY and Drupal, they can definitely do the job. But because they are truly nice, caring, and PATIENT -- we saw them as friends who we really looked forward to seeing. In fact, (some of us) got a little misty when it was time for the official hand-off.

Are there any areas for improvement or something they could have done differently?

If I had to do it all over again, I would have budgeted for some face time instead of all ZOOM calls. In the beginning, although we were comfortable with the team, I do think that we could have benefited from our Discovery phase being an actual sit-down. This was no reflection on ImageX -- just a nudge to someone who may be considering their use for a project.

They understood that, and were able to deliver. We’ve had a great experience from start to finish.

They’re very good. They’re very transparent and shared everything with us. It made it easy to make changes to our plan. We had weekly status calls to keep track of everything. They really kept us in line with deliverables. We also had a Slack Channel where we could communicate easily with them.

Every sprint demo we had with them, they achieved more than I was expecting within reason. They always did well above what was expected. I was continually impressed with their delivery.

We started that process in early 2019, where we had a new logo developed by a graphic artist in New York. We’d already put in a lot of thought into our brand positioning and wanted to align our digital experience with that new identity.

They redesigned our 7-year-old website, which had become quite dated. Image X was tasked with creating a clean but bold and unique platform that could stand up to competitors. They utilized InVision to create mockups of every page. After confirming each design and layout with us, the team developed the actual site on Drupal 8.

We initially interfaced with a project manager, Sam (Project Manager, ImageX). We also had a dedicated SEO expert, Richard (Senior Digital Strategist, ImageX) and Matt (Director of Design, ImageX) was the creative director. The project was kicked off in early August of 2019, and we have an ongoing relationship. The site launched in January 2020 but we have a maintenance agreement with them.

While it’s a little too early to provide quantitative results, we received an overwhelming amount of positive feedback, both internally and externally. The end product really blew us away; it’s much better than our competitors’ in terms of design and UX.

It’s modern, which is what we were going for. We were thrilled that they managed to capture all of the designated values that represent our business.

I wish all agencies operated the way that these guys do. They’re extremely organized, and their methodology and approach are simply phenomenal. Although we don’t yet have metrics to comparatively analyze the user experience of our website, tangible improvements have made it more fluid, accessible, and functional.

Project management was conducted through Basecamp, with occasional Zoom calls or in-person visits. We find the project management piece extremely efficient as well as convenient, owing to Basecamp’s intuitive interface and its compatibility with Outlook, and ImageX being organized and attentive.

What was the scope of their involvement?

ImageX redesigned and -built our website from the ground up. They hand-coded the CSS and worked with us to develop the theme. They also made the site much more mobile-friendly—an essential feature given that 60%–65% of our users visit our site through a mobile platform. The updated navigation makes the site simpler to use—people can become members through phones now, which they couldn’t easily do before.

Our previous program search tool required users to open a separate website and access a famously troublesome search interface. ImageX integrated our program search into our primary website through a custom interface. Other YMCAs now have access to use this new search functionality and customize it as needed.

We worked with about 10 people, including a project manager and lead designer.

How did you come to work with ImageX?

We were coming out of a previous relationship with a developer that we were not happy with. We heard a lot of good things about ImageX from other YMCA branches. After checking out their website and talking with their team, we were sure ImageX was our top choice. We still sent out RFP to three other firms, but ImageX again blew us away with their response. We ended up going with them for this project.

We started working together in August 2018, and the new site launched in April 2019.

What evidence can you share that demonstrates the impact of the engagement?
The website has launched and received tons of compliments from members, colleagues, and even the CEO. Since April, we’ve seen our traffic grow by 5% while page views have decreased by 12%–15%. This is because we’ve reduced the number of clicks a user needs to take in order to get where they want to go. Our program sales have also increased by as much as 8% in some verticals. All around, the buyer’s journey has improved.

How did ImageX perform from a project management standpoint?

Samantha (Technical Project Manager, ImageX) was on top of everything. She had a very acute attention to detail. If we ever needed her, she would always pick up the phone. If we had an urgent matter, she would always get back to us quickly. She explained what we needed to the developers in terms that they best understood. As a result, we ran into very few issues throughout the project. Everything went seamlessly. 

What did you find most impressive about them?

Their integrity stands out to me the most. ImageX is very transparent. Compared to our previous vendor, it’s like night and day. 

Are there any areas they could improve?

I have no complaints about anyone that we worked with, to be honest. If there was anything, I really can’t think of it right now.

When you work with any partner on a web project, you need to communicate what you want from the beginning. Be clear on what it is you want to accomplish with your Web site. I worked with Brent (Executive VP, ImageX), Farhad (Project Manager & Business Analyst, ImageX), two additional professionals, and a lead designer who led the development team.

They were referred to us while we were looking for a partner. We had about 12 candidates but ended up with them based on their convincing proposal and our meeting with them in person. I was impressed that they would come from Canada to meet with us at that stage in the project, so that definitely played a role in our decision to hire them. They also seemed like they took a collaborative approach and were open to ideas.

We started the project in May 2018, and the work is ongoing.

What evidence can you share that demonstrates the impact of the engagement?

We’re very happy with the site at this point. So far, traffic is increasing at 20% and new users at 25%. We have a 3% increase in engagement and a 4% increase in page views.

How did ImageX perform from a project management standpoint?

Communication has been great. We typically use email and Basecamp. They get back to us about problems and changes within a few hours, and the project had a quick turnaround time as a whole. We never missed a deadline. When we had to push things back on our end, they went out of their way to accommodate by doing twice-weekly design reviews instead of the one per week we originally planned.

What did you find most impressive about them?

Their technical capabilities and familiarity with the platform really impressed us. They were able to bring thought-provoking ideas to the table that helped us guide decision making.

Shanghai American School (SAS) engaged us to lead a full redesign and redevelopment of their primary website, saschina.org. The school needed a flexible and future-ready digital platform that could better reflect its identity as a top-tier international school, while also serving a wide range of audiences including prospective families, current students and parents, faculty, and alumni. 
This complex project required a deep understanding of international school communications, audience expectations, and the internal workflows of a large, independent educational institution. ### Creating a user-focused digital presence for FVRL
Fraser Valley Regional Library (FVRL), established in 1930 as North America's first regional library system, is now the largest public library network in British Columbia. Serving over 810,000 residents across 26 locations, FVRL is guided by a mission to open minds and enable dreams, and a vision to enhance community well-being through access to knowledge, ideas, and experiences. The library values lifelong learning, open access, diversity, innovation, and intellectual freedom — principles reflected in both its services and its staff.
To better support its dynamic communities, FVRL undertook a comprehensive redesign of its public website. The project aimed to deliver a modern, accessible, and user-friendly platform that could more effectively showcase the full scope of FVRL’s offerings. ### Migration of a complex B2B website for Onset
Onset is a global leader in data logger and monitoring solutions that improve the environment and ensure the quality of temperature-sensitive products.
They were challenged with a highly complex website that lacked an engaging digital experience on Drupal 7. They sought out web design and development; as they wanted a new website that was easy to navigate and would provide good UX for their customers. Additionally, they wanted to have another resource to support their website.

We worked closely with Ashland in focused discovery workshops to understand the organization and its goals, get to know the users of Ashland’s site, and establish meaningful metrics. By honing in on our relationship with Ashland and having an open and flexible communication style, we were able to lead with empathy and operate with a design thinking mindset.
We also created and tested several creative concepts. The final concept, “We See You,” aligned the goals of the website with the larger vision of the university. It also served as the guidepost for the design (visual and content) and development phases of the project.

### Website Redesign for Queen's University Library
The Queen’s University Library (QUL) aspires to a future where it: “Inspires learning, sparks creativity, and builds community.” Entering its libraries, both virtual and physical, students and faculty feel the world at their fingertips, engaging deeply with knowledge and each other to ask critical questions and build new ideas.
 
Faced with the need to modernize its digital presence, QUL partnered with ImageX  to redesign and replatform their website. The result? A modern library platform that empowers users and reflects the institution’s commitment to innovation and accessibility.


### Award winning site for Manning Elliott
We redesigned the 7-year-old website, which the client felt had become quite dated. We were tasked with creating a clean but bold and unique platform that could stand up to competitors.
After confirming each design and layout with the client, the team developed the site on Drupal 8.


### Student-friendly site for Evergreen Valley College
EVC was struggling with a Sharepoint-based website that was cumbersome for both users and editors. The redesign focused on a simple, appealing mobile-first design. 
ImageX worked with EVC over eight months, facilitating multiple listening sessions with staff, students and other stakeholders. We also helped directly in rewriting content.

CSIO needed a website redesign to enhance UX, security, and interactivity. Their goal was to modernize the site and deliver a high-performing product using an agile approach.
The client’s website became a visually-engaging, mobile-friendly, user-centered experience that engages both current and prospective members. The site is a welcoming, universally accessibility-compliant experience and reflects the inclusive culture of CSIO.
 


### Design & implementation for Perimeter Institute
ImageX was selected for the full-cycle design and implementation project to replace the perimeterinstitute.org website.
 
To bring the brand attributes into the website experience, the visual design incorporated the geometric shapes and design of the Institute’s building. This created interesting challenges for creation of the responsive theme.
The development team created an atomic CMS structure to incorporate the angled cut-out style of various elements for reuse across the site. We leveraged Drupal’s robust multi-language and translation support to provide a custom language-based experience.Perimeter’s site was designed to be flexible and to support enhancements, including a Salesforce integration. The design system provided a reusable and extensible structure for future updates the Institute may implement in future.
 


### Ongoing partnership with Trinity University
Trinity University is a liberal arts and sciences university based in San Antonio, Texas. 
Trinity required support with ongoing customization, integration, and configuration work for their Drupal site. ImageX helped Trinity University with all of their backend needs, including Drupal and module development, as well as business objectives and logic behind some of their new projects.
 ImageX’s optimization of their Drupal site led to significant increases in site usage, administrative efficiency, and content publication, as well as increased audience which has also helped with bounce rates and engagement.
We have an ongoing partnership with this organization.


### Redesign for Fraser Valley Regional Library Site
 
FVRL identified the need for a comprehensive website redesign to address usability and accessibility challenges. Their existing site was outdated, unresponsive on mobile devices, and lacked fresh, engaging content. It also failed to effectively showcase the breadth of FVRL’s services beyond traditional book lending, such as their playground inventory and dynamic programming.
 
Since launch, FVRL has received a lot of positive feedback from both internal staff and community members, reflecting a strong approval of the new site’s design, functionality, and ease of use. The updated platform has significantly improved accessibility and responsiveness, offering a seamless experience across devices.

### Web Design & SEO for YMCA of Greater New York City
The YMCA of Greater New York City contacted ImageX to develop a new website that could be mobile-friendly. ImageX developed the new website with mobile compatability and also updated their SEO strategy. Based on ImageX's work, traffic increased 15% and visitors spent 23% more time on the site.

### Web Development for YMCA of Greater San Antonio
The San Antonio YMCA needed help designing and developing a website on the Open Y platform. The challenge for ImageX was to migrate existing content and launch the new site while providing the YMCA with guidance from start to finish.
The ImageX team launched the site, fixed bugs, provided SEO advice, and streamlined third-party point of sale API. After launching the new mobile-friendly platform in Open Y, the organization’s website bounce rate dropped from 60% to 20%. Additionally, their net promoter score (NPS) improved by 10 points, and online sales rates continue to grow.
