Describe the scope of work in detail. Please include a summary of key deliverables.

We had a very particular project that was a serious game for a client and involved a large number of very detailed and sometimes confusing steps. We were out of capacities ourselves at the time and thus decided to outsource it.

We had heard good things from Fyware via other companies in the field and included them in our screening. In the end, their pricing was very convicing and we liked that they also offered us to join their daily standups, allowing us to act merely as a proxy to the client.

We decided to give them the job and they definitely delivered! While the complexities of the application were somewhat overwhelming at times, they managed to keep things on track, while we managed the communication and provided feedback to both parties. The quality  they delivered was extremely good and the delays we had were all caused only by the our client (who took significantly more time for everything than we had expected). On a side note: we never attended a standup. Never felt the need to.

And when the heat was up during a particular milestone and the client needed a new version fast, Fyware went out of their way to make this possible.

Probably needless to say, but we will definitely continue working with them and are very, very satisfied with the results thus far.

RESULTS & FEEDBACK

What did you find most impressive or unique about this company?

The easy communication and how well organized they were

Are there any areas for improvement or something Fyware could have done differently?

At one point we realized we were missing some data, which could have been noticed earlier and required us to re-approach the client. But considering that we weren't even a 100% sure what we will need at the start of the project, this is easily forgiven.

How many teammates from Fyware were assigned to this project?

2-5 Employees

Describe the scope of work in detail. Please include a summary of key deliverables.

• Scope of Work
  • Over the past twelve months, fyware has acted as medverse's primary external development partner for interactive 3D and XR medical training content. Across approximately seven to eight projects - ranging from two-week focused engagements to multi-month builds - fyware delivered content and application work for training programs commissioned by medverse's enterprise clients in the healthcare industry.
  • Engagements covered the full production chain: 3D asset creation and device modelling, interaction and didactic design, application development, sound design, and build delivery across Apple Vision Pro (visionOS), standalone VR, and Windows desktop targets - all Unity-based.
  • Collaboration models varied by project and were adapted to need: from structured, closely specified delivery to fully autonomous, self-managed team execution. All engagements ran with dedicated capacity on fyware's side, under a mix of fixed-price and time-and-material arrangements.
• Key Deliverables
  • Apple Vision Pro interactive device demo
End-to-end delivery of a fully functioning spatial computing application for a medical device, from concept through to production build. Executed largely self-managed, with continuous alignment with medverse and independent contribution of design and interaction ideas that were adopted into the final product. The application is in active use at trade shows.
  • VR training sequences for complex clinical procedures
Complete ownership of training scenarios covering multi-step clinical workflows - including training infrastructure, interaction design, and didactic execution.
  • VR medical training application development
Development of full VR training applications, including scenario logic, user guidance, and build delivery.
  • Desktop-based interactive trainings Windows-target interactive training modules including interaction logic and state handling.
  • Custom 3D asset production
Device and anatomy models built to the fidelity and performance requirements of real-time medical training applications.
  • Sound design
Audio design and implementation supporting orientation and realism in interactive training environments.
• Collaboration and Handover -> Two points stand out:
  • First, every handover was fully documented at the point of delivery, with no residual dependency on fyware to operate or continue developing the work - medverse can take any deliverable forward in-house.
  • Second, and more notably, fyware nonetheless retained full ownership of outcomes rather than treating handover as the end of responsibility. That combination - clean, dependency-free handover paired with genuine end-to-end accountability - is rare among external development partners and is the main reason the collaboration scaled across so many parallel projects.

RESULTS & FEEDBACK

What were the measurable outcomes from the project that demonstrate progress or success?

Reduced development time on standing projects: 10-20%. Across recurring project types, fyware achieved a 10-20% reduction in development time as the collaboration matured - the result of accumulated domain understanding, reusable structures, and reduced ramp-up on each new engagement. This translated directly into lower cost per module for medverse.

Scaled from single engagement to standing partnership: The collaboration grew from an initial project to approximately seven to eight delivered engagements within twelve months, with scope expanding from defined asset work to full end-to-end application ownership. Repeat commissioning at that rate is the clearest available signal of delivery reliability.

Deadlines met in 6 of 8 projects: The two exceptions were driven by scope changes introduced during delivery, not by execution issues on fyware's side. In both cases fyware absorbed the change and delivered the expanded scope.

Delivery expectations met in approximately 90% of cases: The remaining gap was closed through a co-learning process - medverse and fyware iterated on specification quality and didactic requirements together, and expectation alignment improved measurably over the course of the year.

Reduced management overhead over time: Early projects ran under structured, closely specified delivery; later projects were executed by fully self-managed fyware teams. By the later engagements, medverse involvement was limited to alignment checkpoints rather than active project management.

Describe their project management. Did they deliver items on time? How did they respond to your needs?

Delivery discipline.
fyware managed delivery reliably across both closely specified and fully autonomous engagement models. Deadlines were met in almost all cases - and where a timeline came under pressure, fyware absorbed the extra time and effort on their side rather than passing it back to medverse.

Handling of change and new ideas.
Where improvements emerged mid-development, fyware welcomed and executed them rather than defending the original specification. The spec was treated as a starting point, not a boundary.

Responsiveness.
Requests, adjustments, and shifting priorities were accommodated professionally and with a pronounced service mentality. Communication stayed clear and proactive throughout, including on projects run entirely by self-managed fyware teams.

What was your primary form of communication with Fyware?

• Virtual Meeting
• Email or Messaging App

What did you find most impressive or unique about this company?

The clearest differentiator was that Fyware operated as a partner rather than a vendor. Values and quality standards were evident from the first engagement and did not need to be negotiated into the relationship - they were already there. Practically, this showed up in access: medverse worked directly with project management, developers, and leadership rather than through an account layer. Input was clear at every level, and the willingness to collaborate was consistent regardless of who was in the room. Combined with structured, professional execution and genuine openness to feedback and change, this made fyware feel less like an external supplier and more like an extension of the medverse team.

Are there any areas for improvement or something Fyware could have done differently?

Little to flag, and both points are about doing more of what already works.

Front-load even more questions.
The upfront alignment fyware brings is already strong - our suggestion is simply to apply the same depth to smaller assignments as to large ones. A few additional clarifying questions at kickoff, regardless of project size, would remove the small ambiguities that occasionally surfaced later.

Share cross-project learnings more proactively. When fyware brought in insights & experiences from prior work, it was consistently valuable - and we would encourage them to offer that input more often and earlier. That experience is one of the strongest things they bring to a collaboration, and there is room to put it on the table sooner without waiting to be asked.

BACKGROUND

Introduce your business and what you do there.

I'm the CFO of Instinto Biker SA de CV, a company that offers comprehensive security for motorcycles, including a unique recovery protocol in collaboration with authorities. We also have an online store with products to ride safely and stylishly.

OPPORTUNITY / CHALLENGE

What challenge were you trying to address with Fyware?

We hired Fyware to help Instinto Biker become more technologically competitive in the motorcycle security industry. Our goal was to develop custom digital solutions, including a mobile app, a CRM, and other technology initiatives that would improve our internal operations while delivering a better experience and a more valuable product to our customers. Ultimately, we wanted to strengthen our competitive advantage through innovation and technology.

SOLUTION

What was the scope of their involvement?

Fyware has developed custom software solutions for Instinto Biker, including our mobile application, a tailored CRM, and support for a virtual reality initiative. Their work has covered software design, development, feature implementation, and technical consulting to help us modernize our operations and provide a better experience for our customers. For the mobile app, they've worked on customer account management, GPS tracking integration, service management, notifications, and an improved user experience. For the CRM, they've developed modules to centralize customer information, manage sales and service operations, track GPS devices, and support our internal workflows. In addition, they've developed a VR training project that allows our customers to learn and practice the proper protocol to follow in the event their motorcycle is stolen. This immersive training experience has been designed to improve customer preparedness and help them respond more effectively during a real theft situation.Overall, their solutions have been customized to our business needs and aligned with our long-term strategy of becoming a more technology-driven company while delivering greater value to our customers.

What is the team composition?

We've worked with 2–5 teammates from Fyware.

How did you come to work with Fyware?

We found them through an online search and chose them because they offered good value for the cost.

What is the status of this engagement?

We started working with them in July 2025, and our engagement is ongoing.

RESULTS & FEEDBACK

What evidence can you share that demonstrates the impact of the engagement?

The project has significantly strengthened our digital capabilities and positioned Instinto Biker to become more competitive through technology. We now have custom-built solutions that are replacing manual processes and creating a more integrated customer experience. Some of the key outcomes include the development of a centralized CRM, a custom mobile application to better serve our customers, and a VR training experience that teaches motorcycle owners how to respond correctly in the event of a theft. These initiatives have laid the foundation for improving operational efficiency, customer service, and long-term scalability.Beyond the technical deliverables, the project has given us a clear technology roadmap that supports our strategy of offering more innovative products and a better overall customer experience.Since the project is still being implemented, we aren't yet measuring long-term KPIs such as customer engagement or revenue growth. However, we've already seen measurable progress in consolidating our operations through a centralized CRM, improving internal workflows, and creating a more structured digital ecosystem for our business. In addition, the mobile app and the VR training platform have allowed us to build new customer-facing services that weren't available before. These solutions are expected to improve customer experience, operational efficiency, and scalability as they continue to be rolled out across our business. One of the earliest and most significant indicators of success has been the reduction in customer support issues related to our previous mobile app. Before working with Fyware, we relied on a third-party application that cost our company approximately $85,000 per year. Around 30% of the cases handled by our technical support department were directly related to issues with that provider's platform. After implementing the new application designed and developed by Fyware, that percentage has decreased significantly, resulting in fewer support incidents and a better experience for our customers. An equally important achievement has been becoming independent from a third-party platform. For more than seven years, one of our strategic goals has been to own and control our technology instead of relying on an external provider. Fyware has helped us accomplish that objective by developing a solution tailored specifically to our business, giving us greater flexibility, scalability, and control over our services. We've received positive feedback from both our customers and our internal team. Customers consistently tell us that the new application is much more modern, intuitive, and easier to use than our previous platform. They also appreciate the new features that weren't available in the old app.One of the strongest indicators of success is that many customers who are still using our previous provider's application have requested to be migrated to the new app developed by Fyware. That level of demand has reinforced our confidence that we've made the right technology decision. From a business perspective, this has also supported our direct sales efforts and strengthened customer loyalty. Offering a better digital experience has become a competitive advantage for Instinto Biker and has helped us build stronger long-term relationships with our customers.

How did Fyware perform from a project management standpoint?

Fyware has managed the project using an agile sprint methodology, which has given us clear visibility into the progress and allowed us to provide feedback throughout the development process. Communication has been consistent, and the team has been responsive whenever we have questions or new requirements. For the first phase of the mobile application, they've committed to delivering it within one month, and they've met that commitment. By the end of that first month, the application was already published on the app stores and available for our end users.Their structured project management approach and ability to deliver working software quickly have given us confidence in moving forward with additional projects, including our custom CRM and VR training platform. Our primary forms of communication have been in-person and virtual meetings.

What did you find most impressive about them?

What has impressed us the most about Fyware is that they genuinely care about solving our business challenges, not just developing software. They've taken the time to understand our goals and provided strategic technology guidance throughout the project. There have been several occasions when we've had a general idea of what we wanted to build, but we weren't sure about the best technical approach. Instead of simply implementing our initial ideas, Fyware has challenged our assumptions, proposed better alternatives, and helped us avoid unnecessary development costs. We've never felt like they're trying to sell us more work than we need. Instead, they've acted as a trusted technology partner, helping us make better long-term decisions that align with our business strategy. That level of honesty and commitment is what makes them stand out.

Are there any areas they could improve?

Honestly, there isn't much we would change. As with any custom software project, there have been adjustments and new ideas throughout the development process, but Fyware has remained flexible and adapted quickly. If anything, having more detailed documentation for each release would make knowledge transfer even easier for our internal team. Overall, we've had a very positive experience.
