I’m a product manager at a 23-year-old financial company.

**OPPORTUNITY / CHALLENGE**
What challenge were you trying to address with 10Pearls?

We needed to develop a custom software solution to transition from a traditional credit card payment service provider to a software fintech provider company. We initially worked with a development company that built our software’s framework and beta version; however, their service quality went poor. We worked with that company for two years and then looked for a new development company.

**SOLUTION**
What was the scope of their involvement?

10Pearls started working with an existing code base that a previous company had created. We had little documentation about our product and 10Pearls product’s documentation, as well as our onboarding and training documents. 

For development, 10Pearls uses the MEAN stack, including MongoDB, Express.js, React.js, and JavaScript. The software works as a virtual terminal, and its main functionalities are creating invoices to send as recurring billing texts and emails with payment links attached. 10Pearls has also helped us with third-party integrations and customization of the software. They offer DevOps services, and we use AWS for hosting. 

What is the team composition?

Dan (SVP Solutions & Sales) was my initial point of contact. I work with a team of 14 specialists from 10Pearls, including Rafay (Project Lead), six full stack developers, a QA engineer, a QA architect, two DevOps engineers, a software architect, and an associate developer. 

How did you come to work with 10Pearls?

I searched for development companies at Cluthc and read several reviews. I found 10Pearls’ profile, visited their website, and filled out a contact form. Dan then contacted me to find out more about my project. We had a first conversation, and we then met again with my boss and our systems architect, who liked 10Pearls’ proposal. We considered different companies, and 10Pearls was the best choice in terms of pricing, performance, and delivery time. 

How much have you invested with them?

We spend an average of $25,000 monthly with 10Pearls, around $550,000 for our total engagement. 

What is the status of this engagement?

We started working with 10Pearls in March 2022, and our engagement is ongoing.

**RESULTS & FEEDBACK**
What evidence can you share that demonstrates the impact of the engagement? 

We’ve had a great experience working with 10Pearls — they meet our project’s KPIs. When we started working together, 10Pearls ensured we had a good transition process from our previous vendor. All of the 10Pearls team are communicative and ask many questions, which is important to effectively achieve the job. I like this because our previous vendor didn’t ask many questions. 

We use a tool to grade the code 10Pearls creates, and the code’s quality has increased from a D grade to a B. Additionally, the code’s security vulnerabilities and duplication score have decreased too. 

Moreover, we’ve created around 1,100 support tickets, and 10Pearls has completed around 800 of them. When 10Pearls modifies the code, they don’t add many lines and keep it optimized so our website pages load quicker and the site works faster. 

How did 10Pearls perform from a project management standpoint?

10Pearls’ company’s culture and organization are excellent. They’re effective communicators, and when a developer has left the team, 10Pearls notifies us 15–30 days in advance. They present new candidates to us, and we choose the right fit together. 10Pearls manages the onboarding and training process. 

10Pearls is good at setting expectations and uses Atlassian products for project management, including Jira, Confluence, and Bitbucket. We also use Slack and Outlook email to communicate. 

What did you find most impressive about them?

I’m most impressed with 10Pearls’ communication and transparency. We’ve worked closely with the administration team and let them know when something needs improvement. If we need to adjust the team, they’re open and help us find the best candidate. 

Are there any areas they could improve?

In the beginning, we had some code quality issues. However, I believe it was mainly due to our initial lack of documentation. 10Pearls has been transparent, and the code’s quality has increased over time. 

Do you have any advice for potential customers?

I recommend to provide all the documentation you have and, if possible, create your product’s documentation before contacting 10Pearls. After my experience, I believe it’s better for product owners to create their own documentation.

We turned to 10Pearls to improve the existing process for the map refresh, but also to improve the look and feel and usability of the app. They also built the backend of the app out to be able to host and display more data. I know they used AWS and Google Maps. They finished the map in August 2019, but we also updated our website that hosts the map.

We had an initial conversation about what we needed, and they did a great job reviewing the existing map. We had some ideas surrounding the improvements and enhancements we could make, but it was 10Pearls who devised a mockup. They added some of their ideas as well. 10Pearls was able to provide recommendations on top of that.

We worked closely with one of their lead project managers, Ahmed (Senior Product Delivery Manager), and he liaised with the developers and creative team on the UI aspect. He did a fantastic job scheduling meetings between our team and the design team when needed. He also helped us communicate with backend developers.

What evidence can you share that demonstrates the impact of the engagement? 

They finished everything on time and were just waiting for some inputs on our side before officially rolling it out. But now the app is live and is being used. It has actually been used extensively during the COVID-19 pandemic.

Originally, our platform reflected about 65,000 data points, which was reflective of all the pharmacies in the US. The product that 10Pearls built for us has the capacity of over 200,000 data points so it could support pharmacies, dialysis centers, and other healthcare facilities.

How did 10Pearls perform from a project management standpoint?

More anecdotally, they’re a very responsive team. When we had a question they couldn’t answer, they acknowledged it and gave us a timeline of when they would get back to us. They had a project plan for us to review within a week of project kickoff. It’s a true testament to their responsiveness and customer service.

All communication was done via email or conference calls. They have a disparate team — some were based in Virginia, others were based abroad, and some were elsewhere in the US — so we often shared screens during conference calls and when we were reviewing the map.

What did you find most impressive about them?

They adjusted when our project requirements shifted. They identified what was possible within the scope of what we had originally planned and modified the contract to absorb new elements. They were very flexible when it came to that.

During our first engagement, 10Pearls built out our Android app. The platform allows users to take a picture and add text. For $00.99, we print and ship the photo on a tangible postcard to any person in any prison throughout the country.

After meeting our project manager, we created a plan to make sure that the platform met all of the requirements. We built the technical requirements and then the wireframes. Before they built the backend, their team developed the first iterations of our UX/UI to ensure the custom facing aspects were in place. They continued to build our database and worked on the frameworks needed to tie back to our web app for any microservice. They then managed QA to ensure the platform was fully functional.

In our second engagement, we worked with them to convert our technology from applications wrapped inside of them over to natively built technologies. While we have a tech team now, we still leverage 10Pearls when we have to deploy quickly.

The organization that I was a part of when 10Pearls worked with us is ARP Services, the for-profit subsidiary of the nonprofit AARP. The ARP services side predominantly builds and designs solutions that are meant to have commercial value for AARP members, which are generally individuals over the age of 50. They have everything from health and financial products and services to caregiving products and services, which is the team that I was on. That’s also the body of work that we had the 10Pearls team help us with.

What challenge were you trying to address with 10Pearls?

Several years ago, we had a challenge around offering commercial value to unpaid family caregivers. These are individuals who are spending more than 20 hours per week caring for a loved one, a family member, or a spouse. They found it difficult to find not only the education that they needed to help take care of someone to the extent that they were, but also in actually purchasing products and services that would make their lives easier. These could be everything from nonmedical companion care to tips and hacks to help save time so that they were able to get through their caregiving activities without that dipping into other areas of their life, which we frequently saw. We also looked to introduce new solutions that might meet their need. 

Reaching that population of what is today roughly 40 million individuals can be quite challenging. There's a plethora of information online; many people get lost in the Google abyss trying to find not only products they can trust in taking care of their loved ones, but also finding information that could help them be better in their day-to-day experience of living as a caregiver, which can often be a very taxing experience. 

When we first started working with the 10Pearls team, we were looking at how we might put together a trusted source of content, educational resources, and market solutions – mainly products and services – that were meant and intended for caregivers. Then, we wanted to tie that into a separate panel of caregivers that would give us feedback and iterate on that product.

**SOLUTION**
What was the scope of their involvement?

10Pearls supported our caregiving program. First, they designed and developed CareConnection, a web app that served as an online marketplace for caregivers. Ultimately, the goal was to really understand how we could get feedback from caregivers and also validate some of the assumptions that we had around whether it would be a viable solution for this target population, which we very much did. CareConnection was truly personalized to an individual’s experience. Users could log in and save information.

Then, 10Pearls built Caregivers in the Community, a mobile app on iOS and Android. One of the things that we heard a lot in our research was that caregivers felt really isolated in their role and that they wanted to share experiences with people who had similar experiences. 10Pearls worked with us on developing this app, which was focused on creating a peer community of caregivers where they could friend other caregivers, have video chats with those caregivers, and also read supportive educational content. 10Pearls handled the entire product life cycle, from whitespace to design and development to introducing it to market. We worked with them collaboratively in terms of design and user research, but they are very much responsible for the UI and the entire front- and backend experiences. They also worked with other vendors to enable things like messaging and calls.

We reached a point in that product journey where it was natural for it to mature beyond just connecting with other caregivers; AARP as an enterprise has quite a few offerings for forums, message boards, and ways for people to connect. The nonprofit had asked us to explore a new business opportunity, where we might connect products and services more closely to caregivers. The goal was really to bring a business case to the executive teams on AARP and ARP services to essentially move into diversifying our revenue. We believed that this application was an opportunity to do so. We explored product iterations and how to expand this product experience to its next version. 10Pearls was solely responsible for ongoing maintenance, development, and design work as needed. They were able, in a really effective way and from both technical and UX perspectives, to develop a new design for this application, which fundamentally changed the bones of the application. What was a social network became a really personalized education experience. The app also provided a way to connect with others, not necessarily in a one-to-one capacity or a messaging forum capacity, but in a format that they could find social proof against products and services. 

Despite the fact that both of the solutions I'm talking about are not live today, there was a tremendous amount of research done on both of these digital solutions when they were live, and 10Pearls was exceedingly helpful in helping us validate those assumptions.

What is the team composition?

By this point, we’d worked with 10Pearls for over three years, so we worked with quite a few of their team members. In my time, I worked with two main points of contact, one based here in the US and then another in Karachi. My point person here was the main project manager and supported a lot of the coordinating, both on the design and development front. We would talk about what the business need was, and then he would pull the right resources together to execute. 

I also met with several of the design team members here, but as we moved from just an application that focused on social connection and started to bring in the idea of how we might connect products with these caregivers and improve the experience as a result. I also worked with several UX designers and members of the UX team based in this area.

How did you come to work with 10Pearls?

10Pearls was already working with ARP before I joined the company. Some of their team members had deep institutional knowledge from before I joined, which was great and really helpful in my onboarding into ARP.

For this work in 2019, my company spent a little over $200,000.

I wasn’t at the organization when the collaboration began, but I assume it was around 2016. The work I was involved in was completed in December 2019.

What evidence can you share that demonstrates the impact of the engagement?

The reason I can't share specific metrics in terms of the application, which is the main piece I was working on, is that there wasn't really a goal in terms of scale, conversion, or more typical metrics. What I will share is anecdotal in terms of what we had asked of this team and what they were able to do. 

It was a really huge shift and deviation from the first version of the app to the second. There was just tremendous coordination between the UX team here and the development team in Karachi. I was really impressed by how clean and effective they were in presenting new visuals and options for handling some of the business requirements, which were very different from the original application. 

One of the things that's most challenging when working with a nonprofit and even a for-profit subsidiary such as ours is really honing in on what the measurement and evaluation need to be to support decision making for any of these things. Despite the fact that we never took version 2.0 to market, I think the design and development team were really helpful in guiding me to think about how I should measure success and how I should look at these new parts of this experience in a way that would help us make future decisions and that would impact our product roadmap as well as our business priorities. I think that goes beyond just the design and development of the application itself.

How did 10Pearls perform from a project management standpoint?

In general, I would just say that their timeliness and level of professionalism was always very helpful. There was very close coordination between all teams involved, which meant to me that behind the scenes, there was someone guiding that quite closely in order to provide timely and relevant updates.

What did you find most impressive about them?

I was so pleased with 10Pearls in general, and I would absolutely hire them again for similar work.

Are there any areas they could improve?

I was very happy with our work together. I was always pleased with the timeliness of communication and how coordinated the teams were. One thing that I felt would’ve been really helpful when I was going through this experience was probably less communication. There were quite a few calls that I probably didn’t need to be on. However, I think the team erred on the side of over-communication, which I totally understand. There’s a fine line between when it makes sense to bring in the client or just having the conversation internally and bringing the client in after the fact. Also, I think it was as much on me as it was on them; I was onboarding to a team during a time when they were doing ongoing work already with that team. I was a little bit behind in getting up to speed, which is probably why I was involved in all of those conversations.

Any advice for potential customers?

Set expectations upfront of what communication styles work for you, how frequently you want to be in contact, and what your overarching business objectives are. However, I think those are things that they do cover from a project management perspective, which is great. In general, they're an excellent team to work with. I don't have too many points for a future prospective client of theirs, because I think they will do a great job in onboarding that client into their work.

They also helped switch our donation page to using PayPal, which was very helpful. There is an events page, as well as a calendar on the main page.

How did 10Pearls perform from a project management standpoint?

We use the agile development process, so we have daily standups and use a three-week sprint cycle. They’re held accountable for the work they’re committed to in a sprint. We use a variety of tools to track their work, like Jira and Basecamp. We talk about status on a daily basis and adjust accordingly, as the agile process is really intended to support. 

What did you find most impressive about them?

We’re working with an offshore team from 10Pearls, and there are no language or cultural barriers. I’ve really enjoyed getting to know the team. The conscientious nature of the team has really made a difference in our working relationship and the success of the work we’ve been doing. They make sure they’re doing the right things and working around the time differences, and they’re very smart.

Are there any areas they could improve?

Again, the time difference can be a challenge, so finding that common time to schedule design reviews and team meetings is hard. I don’t think they can necessarily do anything better, because when it’s required, they’re flexible with their schedule, and we’ve been flexible with ours. There’s no getting around the seven-hour difference and having to make compromises.

Any advice for potential customers?

Make sure you have good requirements for them to work on and set up a collaborative work environment. The team will thrive and deliver what you need.

What evidence can you share that demonstrates the impact of the engagement? 

It was a gamut engagement—they completed everything I needed to show a potential customer. I was a neophyte when it came to this kind of development. It was my idea, but my coding was limited. Their team leader walked me through the entire process.

How did 10 Pearls perform from a project management standpoint?

They’re excellent. They set up project parameters and timelines for each deliverable over the six-month period. They met every deadline and every deliverable.

They set up a site that allowed me to see their weekly progress and I could reach out with feedback or concerns. It was really well don’t. There was great communication, and I always felt involved in the project.

There was a personnel change midway through the project, and they handled that very well.

What did you find most impressive about them?

It was their communication. Any time I had a question or problem, they worked hard to make changes. They communicated issues with development as well.

Are there any areas they could improve?

There is a monthly maintenance charge once the development is done. They should discuss that more clearly upfront so clients know what the maintenance cost would be once the development is completed. It helps from a budgetary perspective.

Make sure senior management is available. They were for us, and they have no hesitation in getting involved to answer questions or solve problems.

We switched companies because we weren’t happy with our previous company’s performance. We worked with the previous company on a web-based project and then started to work with them on the mobile app. The two projects didn’t go equally well. The app was wildly unstable.

What was the scope of their involvement?

10Pearls focuses on development for our iOS and Android app, which was built with React Native. After coming to them with the app, their team looked at it for a couple of days. Their project manager told us everything that was wrong with it. They not only understood why the app was in a bad state but also what to do about it.

Their team iterated on features to keep up with our development pace. They also managed a huge amount of maintenance and refactoring to clean up the product. Once we have more resources, our intent is to expand their team to take over more areas of the backend and web development.

What is the team composition?

We’ve consistently worked with four people. The team included two developers, a QA person, and our project manager. Another teammate rotated in and out of the project.

How did you come to work with 10Pearls?

Our CEO’s involved in a group of CEOs and high-level people who share recommendations all of the time. I interviewed a bunch of companies and a few people recommended 10Pearls. I gave them a call and talked to them.

They described their experiences with technically similar projects to ours. Their team used the specific technologies that we used as well as alternatives, so they had opinions about what worked and what didn’t. 10Pearls also had experience with Go, which is the language we used to build our backend. It was a strategic decision to hire them because I wanted a team that we could expand in the future.

How much have you invested with them?

The current rate is around $200,000–$250,000 a year, but we haven’t completed a full year yet.

We started the project around September 2019 and the relationship's ongoing.

What evidence can you share that demonstrates the impact of the engagement? 

Since we switched to 10Pearls, there hasn’t been a major feature that we needed to reimplement or fix after its release. Once they develop a feature and say that it’s ready, it’s ready. Before we switched, I usually had to spend a week personally testing and fixing a feature. With 10Pearls, I’m comfortable submitting a feature without looking at it.

How did 10Pearls perform from a project management standpoint?

They’re good at looking at a scope of work and identifying its complexities. Their team identifies complex tasks and communicates their uncertainty about how long it will take to complete. 10Pearls is cautious in the correct areas.

What did you find most impressive about them?

They can make short term sacrifices to produce results quickly and do it without causing problems down the road. That’s an art, not a science.

Are there any areas they could improve?

No, I’ve been happy.

Do you have any advice for potential customers?

There’s a cost difference between 10Pearls and other companies but its more than worth it. A lot of companies charge their time per developers based on the developer’s level of experience. 10Pearls doesn’t do that, which means they might be a higher cost initially. If they put a developer on a project, they’re already highly experienced. That will save a significant amount of time and pain.

I’m technical, so I’ve personally implemented many elements across our mobile and web products. I have a full, deep understanding of the projects. I have a sense of what we need to do in the near term and how that will change down the road. It’s easier for me to communicate what needs to be done and how to do it. If you don’t have someone on your side of the fence who understands those details, I think it will be difficult to give 10Pearls the instructions they need. However, that’s not exclusive to 10Pearls.

Our original intent was to engage 10Pearls to develop this product with us when the LPA was complete. However, COVID-19 interrupted that plan. We've used their output—the wireframes and design elements—to move the project forward in-house. Their work was useful and laid the groundwork for this future project.

They kept in close communication with us. 10Pearls used tools for project management. They posted the notes and recordings of every meeting on Basecamp. Their team was timely.

Their whole team approach impressed us. They brought their UX/UI, DevOps, and development experts together on this project. We got true consulting and actual products from them.

What was the scope of their involvement?

10Pearls handled the entire process, building the platform from the ground up. Their team designed the UX/UI and the architecture. They also managed the entire software development process.

Their team leveraged the tech stack around AWS Lambda. They used Node.js as their primary backend language. For the frontend, their team used Angular.js. They also used TypeScript for scaling purposes. For serverless capabilities, their team used Elastic Search, Elastic Cache, Redis, PostgreSQL, and Amazon Cognito.

What is the team composition?

We’ve worked on this project for almost two years, so the team has fluctuated over time. Our main point of contact is their project manager and our second point of contact is their architect.

When we kicked off the project, we worked with their UX design team in Virginia. We also worked with a project manager who was based in the US. As we brought on our own skills for the UX design, we transitioned away from their US team towards10Pearls’ development team in Pakistan.

I’ve worked with a stable team. Unfortunately, we reduced their team by 30–40% for the time because of Covid-19. Hopefully, we’ll get those people back on board when funding improves. It’s certainly no reflection of their work.

How did you come to work with 10Pearls?

Our CEO and the CEO of 10Pearls are part of the same organization. Our CEO found several other vendors through personal connections and LinkedIn. We selected 10Pearls because they understood our requirements rather than just giving us a quote. We were impressed by their skills and price point. They gave us references that I checked. The vendor selection process took about 3–4 months.

How much have you invested with them?

We’ve spent more than $1.5 million so far.

What is the status of this engagement?

We made initial contact in March 2018, and the collaboration’s ongoing.

What evidence can you share that demonstrates the impact of the engagement?

I’ve managed product and engineering teams for a lot of years. They’re among the strongest development teams I’ve worked with throughout my career. Their technical and communication skills are good.

Their delivery rate, quality of code, and ability to adapt to changes are good. We’ve had ups and downs along the way, as with every project.

How did 10Pearls perform from a project management standpoint?

We use several tools for planning and tracking sprints—primarily JIRA. We also use Basecamp and Slack for communication channels. I’m hands-on with the 10Pearls team, which is good. I’m not at arm’s length but I have access to all of their team. Their communication’s excellent.

10Pearls adapted to my style, which isn’t strictly Agile. They adapt their workflows to new information that comes through sprints. Initially, they wanted me to work with their leads, but we broke down those barriers quickly. Now, I work with everyone on their team.

I work with them all the time, so they feel like family at this point. I work with them on everything from higher-level roadmap discussions to troubleshooting issues and bug fixes.

They have many onshore and offshore teammates. It doesn’t matter if I’m working with developers or architects. Their team’s strong across the board.

What did you find most impressive about them?

One quality that stood out right off the bat was the caliber of their talent. We’ve added people to the team throughout our engagement, and I’ve trusted them to interview candidates and bring people on board. I’m impressed by 10Pearls’ ability to bring in quality talent from the beginning and retain them.

The quality and consistency of the team makes 10Pearls stand out over other vendors. I lost a total of two key people over the course of two years. In both cases, they actually left 10Pearls. They weren’t transferred to other projects like I’ve seen happen with other companies.

Are there any areas they could improve?

There are always areas for improvement and that includes us. There were cases where we adapted to change so quickly that the estimates got pushed forward. I’m accountable for this as well. Between executive-level responsibilities and low-level support, I didn’t give them a sufficient level of detail. We ended up having to rework the project.

Our rework cycle is way better than average, but we could still improve it. That’s not strictly their fault. There are times when I’ll give them 50% of the requirements. They’ll fill in the other 50% and try to ping me for details. I won’t get back to them, and the inevitable happens. A quarter of the details weren’t what I wanted, so we go back and rework them. That’s just life. I don’t have the capacity to fully give them what’s needed to be successful.

Do you have any advice for future clients of theirs?

When working with an offshore team, clients have to put in extra effort to work closely with them and adapt their time. Make sure to have meetings. It’s important to put in the effort to make a remote team successful. I’ve seen a lot of failures where that didn’t happen.

Spend the time to get to know the team members. Build relationships with everyone on the team, instead of having everything go through one point of contact.

They put together a team that could respond to our needs. We’re an agile-based shop, and we work hand in hand with our customers to develop the solutions they need. Sometimes that included new features, Alexa Skill improvements, and bug fixes. They basically became our sole software development team for our main product.

They used Flutter for app development, which is written in Dart. There was some backend database work that was done in Java, and the Alexa Skill development was done through TypeScript. It was almost entirely backend development. Very little is front-facing for the client. It’s voice only, so there’s no frontend UI.

We have one main point of contact that we worked with extensively. He then managed the rest of the team, which fluctuated between 4–5 people. Part of their team was outsourced and one was onsite. 

How did you come to work with 10Pearls?

We looked at a variety of different providers. Voice is fairly new, so we wanted to work with someone who had some expertise in that. They had done some prior experience with Alexa. We interviewed a few companies and selected 10Pearls because the price was right and two liked their team approach. They were very amenable to our project.

We started working together in June 2019 and it’s ongoing.

What evidence can you share that demonstrates the impact of the engagement? 

We’re a startup, so it’s hard to measure success, but we brought on our first clients with them. They gave us the first version of our platform which we could then go out and sell, so I would call that a success. We’ve been very satisfied with their work. I don’t see us working with another company.

They do have experience in voice interfaces and applications, but what we asked them to do was still a new. There was a lot of discovery needed on their part, which they were happy to do. So they may not have had as much experience as we thought, but they were adaptable and picked it up as we went along.

The Alexa framework is rapidly developing. Every month, there are new features and amazon isn’t super consistent. 10Pearl has been very good about keeping us up to speed with all of those changes.

How did 10Pearls perform from a project management standpoint?

We had weekly meeting with the onsite team to figure out what needed to be accomplished in the next sprint, and they passed that on to the other team. They handled documentation and ticketing.

They’ve been very easy to work with. Their blended approach of on- and offshore development brought them to a realistic price point. Working with one contact made it seamless to communicate with them.

We knew exactly what was going on at all times. They use Jira and Basecamp to communicate with, they are very responsive. I get almost immediate responses when I ask questions. Even though we worked with an overseas development team, it never took more than 24 hours to hear from them.

What did you find most impressive about them?

They have a really good team-based approach. I never felt like they were up-selling us. Anytime we needed some help, they found the right people internally to get it done. We were able to have discussions when needed, which for us, was really helpful. They’re adaptable and were able to pivot when we needed them to.

Are there any areas they could improve?

They could think outside the box more. We’re trying something new, and that can be challenging at times. They like to follow a tried-and-true method. They also seem to be more comfortable in Java and they push to put everything in Java. We had existing software that we didn’t want to convert, but it seems like they would prefer that as a language choice.

Think through what skills you need on the team upfront. If you want to change that later, it becomes a little tricky because you have to renegotiate the contract.

We needed additional development bandwidth and we had a limited budget.

What was the scope of their involvement?

They provided one senior Salesforce developer who worked with us on various projects. One of them was to do with our main application, which has a large number of complex configurations.

They created a way for us to export all of the configuration information from our application and import it into another environment where our application was running. The team mostly worked with Salesforce technologies, such as Apex, Visualforce, Lightning web components, JavaScript, HTML, and CSS. 

What is the team composition?

In the beginning, we interfaced with two teammates. But once the project began, we only worked with the Salesforce developer. 

How did you come to work with 10Pearls?

Somebody on our product team had worked with one of the founders of the company that was acquired by 10Pearls. We were put in touch with him and started working with them shortly after. We looked at a couple of different service providers but we were most impressed by 10Pearls.

How much have you invested with them?

We spent about $160,000.

What is the status of this engagement?

Our engagement lasted from May 2018–March 2020. The developer left 10Pearls and we were sad to see him go. Right around the time he left, the COVID-19 pandemic was beginning, so we decided to tighten the belt and not bring on another developer from them. We will definitely contact them when we’re ready to bring someone on.

**RESULTS & FEEDBACK**
What evidence can you share that demonstrates the impact of the engagement? 

10Pearls did a great job of working closely with our architect and building out the product. We do code reviews, and in the beginning, we gave them a lot of feedback. As time went on, we didn’t have to do that as much.

Additionally, we saw the duration of the code reviews reduce greatly because the developer was catching on to what was important to our team in terms of our code. We also saw a reduction of bugs over time. 

The product was released about two weeks ago, and one of our internal teams is using it this week. They said that they love it because it’s saving them a lot of time.

How did 10Pearls perform from a project management standpoint?

Our developer was very responsive to any changes in priority or schedule. Additionally, he worked quickly and had a very accommodating attitude. He was flexible and took on a collaborative attitude. We use Jira for all of our issue tracking, so our developer used that too. 

What did you find most impressive about them?

10Pearls was very knowledgeable with regards to frontend web development. Our developer was able to be productive very quickly with work related to that.

Are there any areas they could improve?

He had never worked with a team that was building a product. He had mostly worked in projects where he was building custom code for a specific client. So, he was learning what it takes to build a product that can be used by many customers. He learned a lot along the way, but he definitely still had a lot more to learn.

On the other side, they’ve built platforms written in Python and integrate very well with the web-oriented technologies. They’ve helped us with some of the work we have with Nuance. All the projects have been on time. Over the course of our engagement, we’ve had five distinct milestones we wanted to achieve, and they were on time for each one of them. When we needed to integrate with the app of one of the largest players in the healthcare space, 10Pearls was exceptional in being able to understand the platform and making that integration happen.

The quality of the people they bring into an engagement is very high. The focus and desire to succeed and almost join us in our overall vision is very key. You start feeling like they’re part of the team and not just an external partner. We’ve given them complicated things to do, and they were able to find people for us who had that skill or could pick up that skill very quickly.

Project management is very good. We have project managers designated to us, and they’re very much on top of everything we do. Most notably, they identified certain problems with a third party’s API during our integration process. We have tremendous confidence in their technical ability.

How did 10Pearls perform from a project management standpoint?

At the end of each sprint, they produce a report, and we conduct a sprint cycle review to discuss what we’ve accomplished. We experienced several product changes because we’re building pretty quickly, but they accommodate well. The project manager coordinates all moving parts, and our teams utilize Basecamp and Zoom to connect and share content.

What did you find most impressive about them?

We appreciate the effort they put in to make sure we are successful. When I’m on the phone with the offshore developers, our D.C.-based project manager is on the phone as well. There’s a time difference, and there will be a recording of the call, but she’s there to participate. That level of involvement is refreshing. That gives us more confidence in the project.

We use a product called TrialMax, which is a trial presentation software for attorneys. It allows us to pack various things a lawyer might need for a trial into one program for easy display and adaptation. We were moving towards Windows 7, but some pieces of TrialMax were developed a couple of decades prior. The first thing 10Pearls did for us was getting TrialMax run stable on Windows 7. That process took a couple of months and went very well. The program now functions in a Windows 7 environment with the updates they've made. Then, they added tablet functionality and a feature that allows us to play and edit video depositions. With the new improvements we can also generate reports from the software. They were able to implement everything we wanted, including customized features for our clients.

We had one primary point of contact, which changed a couple of times over the years. We didn't interface directly with the developers.

We put out an RFP to find a development partner. 10Pearls seemed the most knowledgeable. We also liked the fact that they reviewed the software and gave us specific suggestions prior to the completion of the RFP process.

There are some third-party programs that do what TrialMax does, but TrialMax does it all better. Although that is our proprietary piece, we don't sell it to the public at large. 10Pearls was our development partner for seven years and they continued to improve the software for all those years. Our clients and even judges recognize that it's a superior software compared to off-the-shelf programs.

Also, when clients requested certain features from us, they were able to implement them in a timely fashion, making our clients happy.

In order to expand our clientele and generate profits, we must identify those predisposed towards certain high-cost and high-risk health conditions. We manage healthcare for high-risk members to help mitigate medical expenses. We currently lack an integrated system to deliver care management; instead, we operate our business using ad-hoc SQL reports and Excel. We needed resources to develop an integrated analytics software.

10Pearl invited 30 of our stakeholders to their design studio for two days to brainstorm platform ideas and establish the project goals. They then built wireframes and mockups and shared them with us through InVision. Synthesizing our feedback, they created a clickable demo, which features a user-friendly design, clean charts, and task queues. They’re currently proceeding into a full development stage and are preparing to migrate our data warehouse from Azure to AWS.

The core team includes a project manager, who facilitates daily tasks and meetings; two UX developers, who work remotely; and a data specialist, who primarily collaborates with our CIO and consultant to build the data and system infrastructure.

A transparent running list of project tasks would serve all parties to ensure task completion.

We started working together in 2013. The initial project wrapped up in 2016, but we assigned them other projects and the relationship is ongoing.

What evidence can you share that demonstrates the impact of the engagement?
Our cost went down and our quality went up, especially in terms of our delivery speeds. Our biggest issue with the old system was downtime. Even a short time offline in the middle of the night could upset clients running huge batches or moving money and cause major customer service problems. 10Pearls stabilized our platform and moved us to the cloud to avoid outages. They’re instrumental in increasing system uptime. We’ve ended our contracts with the other firms because 10Pearls did such good work.
How did 10pearls perform from a project management standpoint?
I don’t work with them every day. I get updates from them and everything seems to work well. To my knowledge, the rest of my team interacts with them through Basecamp.
What did you find most impressive about them?
We got things done with minimal iterations. They were flexible if we had to change specifications or make updates for clients. They deliver quickly on requests and finish projects within a fraction of the time it took our old vendors. We also appreciate that they’re local to us and can work during our regular workday.

I'm the founder of Compliant Clouds. Our company is both a software and cybersecurity product. We enable companies to meet security requirements while performing their normal business activities. The way we design security into apps is also somewhat transparent to the user.

I came to 10Pearls with basically just a concept. I had several user stories that indicated what I wanted users to experience, as well as extensive security requirements to lay into this software application.

What was the scope of their involvement?

It was really a two-part engagement. First, they made an interactive mockup. From a user experience perspective, it considered workflows, from log ins to file management and email integration. They defined the product’s look and feel like, which let me start the preliminary marketing aspects, and let the development team create a detailed cost estimate. They used an Azure platform which is integrate with a CMS and content Microsoft Outlook email for the primary infrastructure and software integration.

10Pearls was able to make my dream into a reality. As part of our design team, they created a mockup of the product. As a security team, they designed the security architecture. Ultimately, as a development team, they built the product itself. They were there from the beginning all the way until now. We're currently in market, selling the product to companies.

What is the team composition?

On the user experience side, I had dedicated project managers throughout. We also had five or six UI/UX developers for the first part of the engagement, the interactive mockup. For the second half, I had both an onsite project manager and an offshore technical project manager, as well as a team of 15-17 developers.

How did you come to work with 10Pearls?

I stumbled upon 10Pearls by searching for “best software development firms” on Google. They were featured in several blog posts. I sent them an email, and their founder responded on the weekend saying our project sounded great, and that he'd love to meet within two days. Even at the outset of the engagement, he brought in the leadership to say our idea seemed worth pursuing.

I went through 2-3 providers prior, and ended up terminating those contracts because neither could meet both our software development and security requirements. Of the many software development teams out there, few understand security requirements relative to the government and government contractors. 10Pearls was the one that did. Of 10 quotes I solicited, they weren't the cheapest, but were by the least risky, and I could tell they knew exactly what to do and how they would go about it.

What is the status of this engagement?

The mock-up was a six-week engagement from March to May 2017. We did the development engagement for three and a half months, from September to December 2017.

What evidence can you share that demonstrates the impact of the engagement?

They developed a product that was marketable, and I landed my first customer within two weeks of going live. They met all the requirements for both the design and the security aspects. You can't get much better than what they completed. It was pretty remarkable.

One of the best things they did was to come in on time and on budget. That's unheard of in the software development world. Usually, the costs doubles by the end of engagement. As a startup, I didn't have a padded capitalization budget where I’d raised twice the stated amount to build the product. They accommodated my narrow budget margin.

How did 10Pearls perform from a project management standpoint?

I was absolutely happy with the level of communication. We used Jira, email, and mostly Slack. I’d been a bit nervous about using a blended shore team, in terms of the geographical separation and the quality of oral and written communication, but they were fantastic. They intuitively understood exactly what I was going for.

What did you find most impressive about them?

Their leadership is what ultimately distinguishes them from their competitors. The CTO and Chief Security Officer really wanted their customers to succeed, and delivered both the technology and security that's necessary for success.

Are there any areas they could improve?

When they presented options, they gave them each equal weight, even if there was an array of five to choose from. Perhaps they could give a clear recommendation for what they think is best, and present the other options as secondary.

Do you have any advice for potential customers?

The level of detail in my requirements enabled 10Pearls to succeed. Come to them with your ideal requirements, and they can turn them into a reality. My overall experience was so great that I trusted them in a lot of ways for areas in which I didn't know the answers. Even when I only had a general concept of what I wanted, they were able to extrapolate great new solutions. They gave me the kind of feedback that always kept the project going.

They were excellent. I wouldn’t have used them for as long as we did and across as many companies as I have if I weren’t satisfied with their work. One of the key advantages they brought was their ability to provide a lot of flexibility. As a startup, needs change dramatically on a daily basis, and requirements are never permanent. They are very adaptable and able to support such changes, whether it has to do with resources, project strategies, budgeting, or capital capabilities.

We mostly communicated via phone and email. We’re both located in Washington, D.C., so I would often meet with them at their headquarters.

What did you find most impressive about them?

They combine a strong vision for the types of services they wish to provide in order to grow their business along with the need and respect for their customers’ needs. Generally, I found that they were usually a couple steps ahead of us as we moved from areas in which we needed help.

What was the scope of their involvement?

Their primary task was a frontend and user interface re-design. Our most immediate need was a new landing page, a re-imagination of the architecture for how a client or prospect would first experience the website and its navigation. Its previous iteration was a pure database, and 10Pearls made the site much more straightforward to use. Their next task was to build out a complex search and filter function for the whole website, allowing the user to sort funds with different attributes and parameters using sliders. They worked on the Django platform with Python as their primary code language, although the majority of the frontend was completed in both HTML and Javascript.

What is the team dynamic?

10Pearls provided a technical project manager with whom I liaised, and he incorporated either front- or backend developers to work with our internal team as needed. He also facilitated the transfer of code and knowledge to our in-house team, to allow us to better integrate their work with the final product on our end. In addition to the manager, their team typically involved two developers and one designer whose involvement depended on the work being done on any individual day.

How did you come to work with 10Pearls?

I was referred to 10Pearls by an acquaintance that knew the CEO, Imraan Aftab, and offered to make an introduction.

The initial project we began in May of 2017 ended in August. However, it is an ongoing relationship, in that we intend to hire them again in the future.

What evidence can you share that demonstrates the impact of the engagement?

The most in-demand feature that 10Pearls developed for us was the search and filter function. We track our client and prospect feedback closely, and since the website’s redesign, we have received positive responses from between 25 to 30 unique users.

How did 10Pearls perform from a project management standpoint?

Overall, their level of communication was very good. They used Basecamp to update us on their progress in real time, and we had a standing meeting at the beginning of every week during the project period. Their team was able to meet any deadlines we provided, and if they were delayed, they informed us in advance to allow for the adjustment of our schedules. In those rare instances, the delay was usually due to something on our end rather than being their fault.

What did you find most impressive about them?

Their comprehensive approach to development was unique and effective. It felt like you had one partner, when in reality a team of 10Pearls’ finest were working on your behalf. They were able to scale their team size depending on our needs, from bringing in technically skilled backend developers to thoughtful designers, all of which provided us with high value at a lower cost. We have likely not utilized their full capabilities yet, which I am looking forward to seeing in the future.

Are there any areas they could improve?

Because 10Pearls was working in conjunction with our internal development team, there were some natural growing pains. This primarily lay with our need for greater preparedness in terms of team expansion and duty relegation. During the project, a couple of scheduled meetings were canceled without forewarning, although that did not inhibit their ability to meet our overarching deadlines.

Do you have any advice for potential customers?

If you have in-house developers that will be collaborating closely with an outside team, make sure prior to the start of the project that your staff are comfortable being as transparent as possible. The more able you are to isolate your own information technology and then be able to share the rest of your technical capabilities, the more efficient this type of relationship will be. Beginning with an internal conversation about your own team’s level of comfort with outside workers will encourage a productive start to any similar collaborative effort.

Their English is phenomenal, especially compared to other offshore companies we have worked with in the past, and been very consistent in terms of turnaround. They get the job done, work hard, and are very responsive. I’ve never had to question if I should replace them.

What challenge were you trying to address with 10Pearl?

We wanted to create a free application for the iPhone or Android to replace all the printed paperwork of a living will. For years in healthcare, we tell patients it’s good for them to have a living will in case something happens and to consider whether they want to be an organ donor. The patients take the living will paperwork from us that they can execute if they want. That usually gets lost and forgotten.

With an application, we could tell our patients that they can download the app on our website and follow the prompts and choose to be an organ donor. If they choose to be an organ donor in creating their living will, that instantly goes into the cloud and we’d know they’re an organ donor. Part of it is to help people keep a record of it and share with family and friends.

**SOLUTION**
What was the scope of their involvement?

10Pearls provided architecture and design of the application, building it from the ground up. They were great at strategy all the way through, helping us answer questions like “what are we building?” and “what is the problem solving?”

There’s a national registry with Donate Life America that is integrated into the system. It was non-trivial because there’s never been a nationwide registry of donors of America until recently. It was always the province of states when you go to get your driver’s license. Donate Life America was key to that non-trivial API integration. Donate Life America, which had built a good cloud-based platform, was having trouble integrating with new software. It was a challenge, but we worked though it and they were terrific.

What evidence can you share that demonstrates the impact of the engagement?

First, we released the application internally to our existing patients. With paper, we were unable to track the number of individuals opting in for organ donation. With the application, we got six times the people opting in and we got far more organ donors. We noticed on paper, individuals had a 50% chance of choosing to be an organ donor. With the application, that number rose to 85% opting in for organ donation.

Additionally, it’s much easier to share documents on the iPhone than on a piece of paper. The ability to hit a button and e-mail or text your existing will to friends and family is a huge plus.

How did 10Pearl perform from a project management standpoint?

We communicated mostly by phone. They offered to communicate through Slack, but I didn’t know if our people could use that given all the healthcare rules. They had a project plan in Microsoft Word and that worked fine.

What did you find most impressive about them?

10Pearls has a great strategy and are very good at blueprinting before proceeding to the tactics.

Are there any areas they could improve?

My only suggestion is to build a brand around the company. I tell people to use 10Pearls, but they have never heard of them because they’re not a household name.

### HughesNet
HughesNet asked 10Pearls to create a customer-facing account management mobile app that would allow customers to buy bandwidth, create and manage support requests, and monitor usage. The self-service app would also provide HughesNet with valuable customer insights and would integrate with several CRM, IT, and business systems.
Working under a tight deadline, 10Pearls conducted user research and a competitive analysis to prioritize features for the first release. We approached this project from the perspective of service design, determining how the mobile app would complement and integrate with existing channels of communication.
In addition to designing, building, and deploying the app, we developed a strategy for driving adoption through a simple, seamless login and onboarding experience. We also created data strategy and implemented the appropriate analytics tools to help HughesNet collect customer insights. We currently manage continuous DevOps for HughesNet and are iterating subsequent releases, providing maintenance and support, and managing their cloud environments.

Telmate, a company focused on providing secure communication technology for prisons to help inmates break the cycle of recidivism, wanted to build a disruptive technology platform that reduces the cost of monitoring parolees.
10Pearls was asked to take this idea from the back of a napkin to an MVP in 60 days. We rose to the challenge, applying the proprietary Lean Product Accelerator™ process to move quickly from idea to solution.
Using biometric authentication, geo-location, artificial intelligence, and machine learning, the solution replaces parolees’ anklets with a powerful mobile app that uses intelligent facial and voice recognition to identify the parolee.
The app enables case managers to send automated alerts to parolees about upcoming appointments or action items, notifies case managers when parolees have unanticipated location changes, and allows for secure, instant communication between the parolee and case manager. The app also gives case managers a richer understanding of offenders’ behaviors and captures information about their overall wellbeing (not just their whereabouts).
With an efficient dashboard that helps the case manager customize alerts, set safe travel zones, and manage data, the platform reduces the time and costs associated with supervising low-risk offenders on parole, probation, pre-trial or work release.
