Shila started with a full technical and strategic audit of codebludev.com. That included a complete site crawl, a review of our Google Search Console and analytics data, and a competitive analysis of the firms we compete against locally and in our niche.

The audit came back with three findings that mattered. First, an indexing problem: of roughly 306 pages in our sitemap, only about 66 were actually indexed by Google, with around 190 thin FAQ pages acting as dead weight on the domain. Second, an intent mismatch: the pages that did rank were pulling informational searches rather than buyers, which is why three months of data showed roughly 43,000 impressions against only 92 clicks. Third, a positioning gap: several low-difficulty, high-intent terms in our category were unclaimed, and a differentiator we already had (our founder's background as a paramedic and firefighter, and the public-safety software angle that comes with it) wasn't being used anywhere in our search strategy.

From there they delivered a prioritized 90-day roadmap, sequenced by impact rather than by effort. Key deliverables to date:

The work is ongoing. Implementation of the roadmap is underway, and the emphasis so far has been on fixing what was structurally broken before layering on new content.

What were the measurable outcomes from the project that demonstrate progress or success?

We're roughly 30 days into implementation, so the full picture isn't in yet. But the early movement is real: organic clicks have doubled month over month. That's off a small base, so I'll be honest about the scale, but the direction is the point. Three months of pre-engagement data showed roughly 43,000 impressions against only 92 clicks, and the click side of that ratio is now moving for the first time.

Solid, and structured in a way I noticed on day one. Their PM, Raya, set the whole engagement up in the first message: what would happen that week, when the audit would land, what the ongoing cadence would be. No ambiguity about what I was waiting on or when.

On timelines, they've hit what they committed to. The audit was promised early in the engagement and delivered on schedule. Weekly written reports come through every Monday covering what shipped, what moved, and what's queued. Short and readable, which I appreciate. I don't have to chase anyone for status. 

The team structure works well. Raya runs day-to-day execution and reporting, and Samy handles strategy and judgment calls. When something needs strategic input rather than an execution answer, Raya loops him in rather than guessing. Samy also got on a call early to hear directly what success looked like for us before the plan was locked, which is not something every agency bothers with.

Responsiveness has been good. We work out of a shared Slack channel, so I can ask a one-off question about a keyword or a competitor and get a real answer, not a ticket. Two examples: I realized after the audit that I'd left two competitors off the initial brief, including one of our own products. They picked both up without friction and folded them into the analysis. Separately, I asked how their approach handles AEO and GEO, since AI search is where a lot of our buyers are starting now. They gave me a direct answer instead of a buzzword deflection.

They read the business, not just the site.

The recommendation that stuck with me wasn't a technical one. It was that we were ranking for the definition of a phrase instead of the thing we actually sell, and that the strongest differentiator we had was sitting on the site doing nothing. My background is paramedic and firefighter before software, and CodeBlu builds mission-critical systems partly because that's the standard I was trained to. Shila looked at that and identified public-safety software as a niche that was credible for us and completely unclaimed by competitors. Nobody had connected those two things before.

That's the part most SEO audits miss. Plenty of agencies can run a crawl and hand you a list of broken tags. Fewer can look at your company and tell you where your actual competitive advantage is and why your search strategy isn't using it. The technical findings were sharp, but the positioning work is what made this feel like a strategy rather than a checklist.

How well they took correction. When I challenged a figure in their audit, they didn't defend it; they went and rebuilt the analysis from our data and fixed their own report. Plenty of agencies wouldn't. Combined with the turnaround speed, it made them easy to work with.

Working externally on a product as specific as ours meant a fair amount of context transfer, so outputs needed a close internal review before we could use them. That's the tradeoff with any external agency in a domain this specialised rather than anything Shila did wrong. Shipping one high-leverage item inside the trial window rather than just the analysis would also make the value easier to judge.
