• We needed to automate the cosmetic grading of used mobile devices. Apple's own API covers Apple devices, but we had no equivalent for the rest of our intake, and manual visual grading is slow, expensive, and inconsistent between graders. The objective was to build an AI system that takes photos of a device and returns a detailed, tile-level assessment of its condition - cracks, scratches, LCD damage - accurate and consistent enough to drive our pricing and grading process automatically, and deployed as a production service inside our own cloud environment.

Phase 2 moved from a proof of concept to a functional production solution. During this phase, MindTitan worked on data preparation and establishing labelling processes. Additionally, a comprehensive training dataset was created, and the core AI capability for automated device assessment was developed and refined. The solution was subsequently prepared for operational use and deployed within (AWS). 

Phase 3 focused on improving reliability of the AI model by enhancing the system's ability to assess image suitability and handle varying image conditions. Additional image quality-control capabilities were introduced and integrated into the overall solution, resulting in a more consistent and dependable assessment pipeline supported by dedicated service interfaces. 

Phase 4 focused on further improving accuracy, performance, and long-term maintainability. New training datasets were used and model performance was systematically optimized. During the handover, MindTitan were able to provide us with a comprehensive review of results and identified improvement opportunities. The solution was then transferred into our internal environment, accompanied by supporting documentation, training assets, and operational materials to enable ongoing development and ownership.

Key deliverables: four production ML models; a containerized API serving all of them, deployed to our staging and production clusters; a complete annotation and dataset pipeline; MLflow experiment tracking and model registry; integration and load tests; full technical documentation.

What were the measurable outcomes from the project that demonstrate progress or success?

Each phase began with KPIs agreed in writing before the work started, and ended with results measured against them. Success was defined upfront which made it straightforward for us to assess whether a phase had delivered. The core measure throughout was per-class accuracy on held-out test sets (data the models had not seen during training), reported separately for each damage type and image quality issue. That was important from the business perspective, since the rare defects are the most expensive ones to miss. Results were reported with confidence intervals, so we could distinguish a real improvement from normal variation between training runs. 

Beyond the individual models, MindTitan evaluated the full pipeline end to end — device detection, image quality screening and damage classification chained together — including how errors in one stage propagate into the next, and what proportion of submitted photos the system grades automatically versus correctly sets aside as unusable due to low quality. Production readiness was also confirmed through integration and load testing against our own infrastructure.

• Timelines and workstreams were aligned and agreed on. MindTitan delivered items on time and during some changes, new timelines were agreed on not to cause any unexpected issues for either sides. 
• We also established a regular collaboration / way of working which worked for both parties.

• We were especially pleased with the way their Project team handled handover and knowledge transfer.

What did you find most impressive or unique about this company?

Over three phases they repeatedly told us things that went against their own commercial interest: for example, that a model they had just built was not an improvement on the one it was meant to replace; that an apparent gain was within the margin of error and should not be counted as a win; that a result was not comparable with the previous phase because the underlying definitions had changed. Every time, it came from them first, with the cause explained and a safeguard put in place. A supplier that volunteers bad news about its own work is rare, and it is one of the reasons we trust the numbers they give us. 

They also consistently framed technical trade-offs in commercial terms — which errors actually cost us money, and where further investment would or would not shift that — so we could make decisions without needing to become machine learning specialists ourselves.

Some tasks took longer than the original estimates, particularly in the early data preparation work, and a couple of data quality issues surfaced later in a phase than would have been ideal. However, these cases were handled openly and fixed properly once found, thus it did not affect our confidence in the outcome.

• We hired MindTitan to pilot an AI agent that pre-fills our procurement follow-up checklist ("Lisa 13" for RRF-funded procurements) from a set of procurement documents. Until then a procurement expert filled the checklist manually, with some help from a general-purpose AI chat that answered one question at a time and did not reliably follow our long system guide. The goal was a working, repeatable solution that a procurement expert can run themselves, that puts the right answers into the right cells, explains its reasoning in readable Estonian and lists the questions that still need to be asked from the grant recipient.

The starting point was our own system guide for the "Lisa 13" follow-up checklist: a long, monolithic prompt that a general-purpose AI assistant struggled to follow. MindTitan redesigned it as a modular agent running on the expert's own computer. Key deliverables: (1) a preflight step that inventories the documents and establishes the shared facts of the case before any analysis starts; (2) four parallel reviewer roles, each answering a group of control questions from shared methodology skills; (3) a writer that puts every answer and explanation into the correct cell of the official Excel template, with the open questions for the procurer highlighted; (4) a comparison report that sets the agent's answers side by side with the expert's own checklist, used for validating two real procurement cases; (5) a ready-to-install bundle, a setup guide for the user and an installation request for our IT, including a recommendation on which model to use. Two test procurements were run through the agent, each round of expert feedback was folded back into the instructions, and the final version was handed over for our expert to use.

What were the measurable outcomes from the project that demonstrate progress or success?

On a real, medium-complexity procurement case, the agent filled the 23-item checklist in about an hour (plus preparatory time for fetching all relevant documents), while the same work takes an expert a day or more. Compared with our expert's own checklist for the same case, the agent's answer matched on 15 of 23 items, differed on 5 and was left open on 3, and wherever it differed it was stricter than the human, never more lenient. On the differing items it usually pointed to the same facts and turned the missing information into concrete questions for the grant recipient. The part of the work that took our expert the most time, writing out the explanations, is now largely drafted by the agent.

Main issue with the existing system was that the word segmentation of concatenated Japanese
sentences was of poor quality. The scope of the work was to first experiment with a fast and simple
approach (rule-based) to improve the existing ginza splitting engine. Then the goal was to proceed
with an attention-based segmentation approach. The final output was a system to ensemble all
outputs of two phases.

As a delivery, Certific got an API output that enabled us to verify the test results automatically.

The primary metric of the project is the percentage reduction in trips made to refill ATMs. The target was set at 10%. The model developed during the project achieved a theoretical (measured and evaluated based on data) result of 20%, making the project a success.

Currently, the model is being gradually implemented into live processes. We began by aiming for a 10% reduction in live trips, and once the situation stabilizes, we will increase the model's risk tolerance to approach 20%. This gradual implementation helps manage the transition more smoothly.

SMIT, responsible for managing the IT solutions of the Estonian Financial Intelligence Unit (FIU),
organized a procurement for the development of a text processing solution, which was won by MindTitan. The FIU is an independent government agency under the jurisdiction of the Ministry of Finance, whose task is to ensure the integrity of financial transactions. Its activities are regulated by the Money Laundering and Terrorist Financing Prevention Act, which primarily aims to prevent money laundering, financial terrorism, and the evasion of financial sanctions by collecting, analyzing and sharing financial information. The FIU processes a large amount of data related to suspicious transactions every year. In 2023 alone, the FIU received 12,500 reports, mainly from credit institutions, virtual asset service providers and financial institutions.
The project's goal was to explore how AI can assist FIU experts in pre-analyzing data and
develop an MVP solution to prepare the data for next steps and support the report analysis process, thereby automating the initial stages of the report processing workflow.
As a result, MindTitan delivered the following:

1. An Optical Character Recognition (OCR) module
2. Text analysis module
3. General script for analysts

The code (APIs) was delivered in a scalable and manageable manner, allowing SMIT to easely make
future adjustments.

What were the measurable outcomes from the project that demonstrate progress or success?

The delivered MVP solution is a good start for using AI to automate the current (mostly) manual data processing flows in FIU. Relying on machines can significantly increase the efficiency of the entire work process, but it also dependes on the available data. In conclusion, the project team proved that AI can be used in complex workflows if all the key factors are considered, and FIU has an understanding of next logical steps to improve their internal processes so that data and AI solutions can further support them. 
The implemented search function got much praise, and the OCR and text analysis system have great potential to increase the efficiency in the future with additional developments.

Agile project management enabled the project to move quickly and collaboratively and also being able to adapt to changing requirements in development.

The one-year project is long, but if possible, it would be nice if the team members did not change during the project. Our project was successful, but the change of members always brings a little delay.
