IT is an extremely important component of our business. We can spend 40, 20, or 90 cents to collect €1 (approximately $1 USD), and our performance depends on how secure we feel when we buy new debt portfolios for banks. We needed extremely competitive IT, but it wasn’t within our business line, which is fintech and financial services. Therefore, we decided to outsource our IT.

Intellias provides us with IT and development services. We’ve outsourced most IT management positions to them, and they’ve found teammates with experience in fintech and financial services for us. The team provides IT engineering and helps us with strategic planning, process standardization, and our enterprise architecture. They’re helping us with around 15 projects. 

Our company has moved into six countries, and the team has helped us deal with legacy IT networks and apps. They’re helping us aim for standardization and unification of networks and tools and are moving us into the cloud. We have niche vendors that provide collection systems in different counties, and Intellias is involved in implementing these systems. They help us communicate with vendors and drive these projects for us. 

Additionally, we’re developing our own product to find tech companies, and Intellias is building this product.

We have various teams from Intellias working on different projects. So far, we’ve worked with engineers, business analysts, project managers, service delivery managers, and an enterprise architect. 

How did you come to work with Intellias?

I knew them from a previous job. Although I hadn’t worked with them back then, they participated in tenders for IT market benchmarks, and I remembered them as a very relevant provider. When we opened this company, I contacted Intellias.

We’ve spent up to €3 million (approximately $2.9 million USD). We spent around €900,000 (approximately $873,000 USD) in 2021, and we’ll spend another €2.5 million (approximately $2.4 million USD) by the end of 2022. 

What is the status of this engagement?

We started discussions in June 2021 and our work together around August 2021. Our engagement is ongoing.

What evidence can you share that demonstrates the impact of the engagement? 

We started our company about 15 months ago, so it’s too early to speak about quantitative results. However, my success metric so far is that I’m completely happy with our progress and how Intellias implements our strategy. They’re reaching our plans and meeting timelines; we’re almost always within budget and plan, which is most important for us right now. 

Moreover, when we need to replace a teammate who’s not performing well or to scale down the team for any reason, Intellias accommodates us even when it’s not in their business interest. Together, we’re looking into the future long-term, not just for next month. 

How did Intellias perform from a project management standpoint?

Their project management has met our expectations. We have a set mode of operations with face-to-face meetings twice a year where C–suite executives from both companies are present. In those meetings, we discuss progress, issues, and concerns. We also have regular and ad-hoc meetings with the teams to manage our projects together, and the team also presents weekly reports. 

Jira is our main project management tool, and we also use other elements of Jira, such as Confluence and Kanban boards. As for meetings, we use Microsoft Teams. 

What did you find most impressive about them?

I’m impressed with Intellias’ trustworthiness. They always follow our agreements, so we trust each other. We’re looking forward to the journey in front of us with them. 

Are there any areas they could improve?

They could propose to market more products as a business strategy. As for the services they provide to us, we’re happy with them. Any issues we’ve had with them, we’ve resolved fast. The mark of good cooperation is how efficiently we can resolve issues, and we’re also satisfied with this aspect of our partnership.

Since engaging Intellias, they’ve provided us with two technical resources to help with our development initiatives. Their resources have collaborated closely with our developers and become integral team members. We didn’t have much documentation to start with, but they worked with our clients to define the requirements and create extensive development documentation. The Intellias developers have built our web application's frontend, a windows-based AR system. We’ve taken care of the designs, and they’ve helped us implement them using an Electron framework, JavaScript, and React. Although they’ve assisted us with web development, the system doesn’t run as a web service; it runs locally on our proprietary hardware.

Currently, we’re only working with one frontend developer from Intellias because we onboarded more developers internally.

Since we’ve integrated the Intellias resources directly into our team, it’s difficult to quantify the impact they’ve had. However, they’ve shared their strong frontend development expertise and brought great value to the project. We’ve really enjoyed working with them; they’ve been kind, reliable, and available partners. Our current developer from Intellias has fulfilled all our expectations so far, and he’s been a huge help to the team. Recently, he did outstanding work to help us reach a milestone that secured funding for the remainder of the project, so we’ve been very happy with the results.

How did Intellias perform from a project management standpoint?

Even though we’ve been responsible for managing the project, our developers from Intellias have met deadlines and communicated effectively. Any time we’ve approached them with a suggestion, they’ve made it happen quickly, which I’ve really appreciated. They’ve met our expectations and been an excellent partner. We’ve operated in a scrum environment and used Jira to manage tasks. We’ve met for daily stand-ups and communicated regularly via Microsoft Teams, email, and Jira comments.

We needed more development capacity.

**SOLUTION**
What was the scope of their involvement?

Intellias provides us with development resources. The team is helping us develop server applications that implement settlement and clearing processes behind our payment solution. This is an integration project, and the goal is to exchange data files with external partners such as banks.

Since these are processes running in the background, the UI is very limited. Intellias is developing an admin-facing UI that functions to monitor these processes. Although the solution is running from a data center at the moment, we’re in the process of migrating into AWS. 

What is the team composition?

We work with three people from Intellias, including two developers and a DevOps specialist. 

How did you come to work with Intellias?

My former boss found them. We often get offers from nearshore and offshore companies, and I believe Intellias contacted us. We chose them because they were promising and professional and because we don’t find development capacity in the local market. 

What is the status of this engagement?

We started working together in May 2019, and the engagement is ongoing.

**RESULTS & FEEDBACK**
What evidence can you share that demonstrates the impact of the engagement? 

I’m extremely happy with Intellias’ performance. I’ve been in the IT business for more than 30 years, and it’s the first time in my career that I have worked with developers who write nearly bug-free software. Although we have errors from time to time, it’s once every 1–2 months, which is exceptional. Whenever there is an issue, they’re prompt in their response. Additionally, the team has good expertise. 

How did Intellias perform from a project management standpoint?

Their project management is more than satisfactory. We use the Agile methodology and Jira and Confluence as project management tools. Within Jira, we use the issue system and Kanban boards. Meanwhile, we use Confluence for documentation and requirements. 

We have a daily standup meeting where we talk about the previous day’s work and the plan for the following day. From time to time, we also have longer-term discussions about what will come next. 

What did you find most impressive about them?

I’m impressed with Intellias’ professionalism, which distinguishes them from other companies I’ve worked with. The people they hired for us are at a high level of expertise, and they act business-like. The team is motivated and wants to achieve our goals. 

Additionally, the way the company communicates and their pragmatic approach to problem-solving are outstanding. I’m also amazed by how they’ve reacted to the Russian Invasion of Ukraine; they’ve kept cool and organized logistically to find solutions. They’ve even offered a possibility for their employees to migrate to other countries — they have offices in Poland.

Although there are always details to improve, I don’t have any criticisms.

Following this, we reviewed technical tests and interviewed shortlisted candidates, selecting those who met our high standards. Intellias met the requirements and 2 years on, we are pleased with the team, whom are highly regarded and valued colleagues.

With their support we have built out an additional 3 scrum teams, and launched multiple product iterations to the market place, including enhanced profile proposition, re-brand of our website, new microservices and enhancements to our data capture platform.

Team work has been extremely effective, with daily stand-ups via Microsoft Teams, and engagement in the full scrum ceremonies. The team work from Jira and confluence, with delivery and code quality performance measured through JIra and Flow respectively. Regular retrospectives and health checks across the team identify strengths and improvements.

Our platform is unlike anything on the market, as it integrates many different services. Right now, B2B platforms are fragmented, and they only offer standalone solutions. Through extensive research and analytics, we've come up with a system architecture that integrates various B2B solutions. 

Our app acts as a search engine for manufacturers. A buyer from any part of the world looking for whatever item can find it on our app, and we have millions of data points that include various product details. They can use that to buy products in bulk.

B2B buyers can visit our platform and use it to search products and acquire accurate manufacturer data. Once they purchase, they can also optimize their orders' packaging, trading unit, and container through the app. On top of that, users can track their purchases in real-time through our solution.

Intellias has supported our discovery phase. They've identified various personas that will use our platform, and they've figured out the systems architecture of what we want to accomplish. 

We established four basic protocols of how we wanted the information to flow. We had various progress charts, flow charts, and a systems architecture. Intellias has digested all our documentation — they've looked at it closely and worked with our team to bring our concepts to fruition. 

Additionally, Intellias is handling our app's UI/UX. They create designs that speak to the professionalism, look, and feel that we want on our platform. We want a clean, simplistic, and modern layout that has a lot of information. We want our platform to meet the demands of the future.

We've already ended the discovery phase, and we're currently in the actual development of the platform.

We work with a core group of 4–5 teammates. However, there are times when we have a certain specialist involved to provide assistance depending on a workshop's topic.

Their team developed our website. Most recently, they’re doing a little bit of web design work. It’s a workflow engine built with Java. Since Java is our stack, we thought this was a good choice. They’re doing the front- and backend. We give them our requirements and do most of the research on our side.

The website is an onboarding platform for QIC and QIB. We get information about drivers and companies through this platform. This includes their driver’s license, insurance, and information about the company. Instead of doing this process manually or via email and phone, the platform allows us to do it. The end-user is the one who’s going to input the information. There are a lot of steps that are automated. For example, we’re able to get all the information about a company just by inserting the registration number or we can get information about a person by uploading their driver’s license.

What is the team composition?
There are 5–6 people on the team, including a frontend developer, three backend developers, one architect, and a business analyst. The team lead is one of the backend developers.

How did you come to work with Intellias?
We did research online and selected several companies. Our team was looking for a company in Ukraine or Belarus because all of our developers are there and they speak Russian. We were looking to integrate with the team we had already. Our company did an RFP process with the best four companies and decided on Intellias. 

We had a feeling they were more mature in comparison to the other companies. They have very nice offices in Ukraine. Their team did a very good job answering all of our questions when we went to visit them. They set up a round table with some of their experts and described what we needed to do with our current challenges. Intellias was proactive and professional so we ultimately chose them.

Our team does most of the project management. They have a delivery manager on the project that we don’t pay for right now. We communicate via Slack and Microsoft Teams. Together, we work in a scrum methodology. The product owner communicates with them every day. I have a catch-up meeting every couple of weeks.

Intellias has a greatly structured process for the recruitment of resources. They have a well-defined process for development and are well-organized.

It’s clear that they do the best job at being accurate in terms of what we’re looking for, and they really feel like part of the team.

We’re able to automatically see their throughput throughout the day since they’re inputting data directly into our UI. As for communication, it’s been very fluid. They mostly use GoToMeeting or Zoom to screen share. We have daily updates, biweekly meetings, and monthly reviews.

Our primary goal was getting our team up to speed, which we’ve achieved, so now we can continue on our own. By all means, it was successful. Now our team has the skillset we need.

How did Intellias perform from a project management standpoint?

They were attending our daily stand-ups, so it was very easy to measure the steps they were taking. They worked very closely with our team and communication was great because they talked several times daily. If something needed to be discussed, one of us would just pick up the phone and call. They even came and visited us a couple of times. Every two weeks we discussed progress, data, financial stuff, which helped everything work out well. They were very prepared and organized. It was a painless process.

What did you find most impressive about them?

We’ve worked with different external teams before, and in comparison, Intellias excels when it comes to management. They assigned us a personal manager that dealt with our account.

The second thing that impressed me was their enthusiasm. They really wanted to help us and bring us farther. It was extraordinary. We needed developers to help build our IoT product.

What was the scope of their involvement?

Intellias handled the front- and backend development of our IoT solution using JavaScript and a bit of Java. We collaborated on creating wireframes and mockups, but they provided their own UX designer. A highlight of the development process was their microservice architecture on the backend.

In addition to that, their team provided mobile app development and web presentation services. The apps were built using React Native and they serve as the content of our IoT product. The website was developed using React. Intellias also established a few of our continuous integration and continuous deployment (CI/CD) processes.

The delivery manager was our main point of contact. There were two people on the mobile app team and two on the website team. We had 8–9 people working on the front- and backend team. Also, there were 1–2 UX designers depending on the project phase.

The initiation occurred before my time here at the company, but there was a public RFP and they won the competition.

We invested $300,000.

The project lasted from April–December 2019.

What evidence can you share that demonstrates the impact of the engagement?

Intellias was very good at handling scope and short-term changes. At the end of the year, we had a lot of last-minute changes related to our company going through a restructuring process. Intellias was extremely flexible throughout all of this. What’s more, they did a fine job on the front- and backend of the website. The mobile app team, however, was still in the learning phase. Overall, the best parts about them were their flexibility and professional UX designers.

How did Intellias perform from a project management standpoint?

They worked with an agile scrum methodology. We mainly used Jira and communication went through the delivery manager. Throughout the process, we held standups and meetings with their whole team.

What did you find most impressive about them?

Their flexibility and UX designers were very good. The rest was okay.

Are there any areas they could improve?

The mobile app developers were okay but they still have a lot to learn. In my opinion, they have room for improvement. Some of the developers did a lot of proactive implementation and communication, which was very good. However, there were some who struggled with the language barrier. This is often an issue with remote teams, but they’re still on an overall high level.

Do you have any advice for potential customers?

Make an effort to filter through and hand-select the people you want to work with. In other words, make it clear that you aren’t taking the B or C team members. We conducted interviews in order to do this and had a pretty good team in the end.

A request of proposal was sent to different companies. Intellias was the most responsive and thorough in their answers.

We were a special client of Intellias in the sense that the team members we hired were working in our offices in Unit City (Innovative Business Center at the heart of Kiev). Intellias adapted their management style to accommodate to our demands. I was in contact of different representatives that had specific roles (HR, Delivery/Account manager, etc.). However I was in contact with my counterpart that was basically like a member of the company. The hiring process was transparent and it didn't feel like a process from a separate company.

What was the team composition?

We started with an agile team from Business Analysts, UX/UI Designers, Backend and Front End Developers (Java and React), QAs, Tech lead and one Devops at the end. (the team was around 30 people)

**RESULTS & FEEDBACK**
Can you share any outcomes from the project that demonstrate progress or success?

While I cannot share the product we developed, I can measure the success on how fast we setup a team of 10 and later augmented it to more than 30 members. The skills and maturity of the team has been recognised from the first weeks of activity.

How effective was the workflow between your team and theirs?

Well, almost all 'my' team in Kiev was coming from Intellias. They worked with another dev team in The UK and other developers from US and India. It was challenging at times but their professionalism and pragmatism made the team very flexible. I cannot criticise much since they passed my hiring process and we had great time working together. I never considered them as part of another company.

What did you find most impressive about this company?

When they tell that they care about their staff, they don't only say it, they do it almost on a daily basis. Intellias was like an extension of our HR office but specialised for IT. Hiring and keeping developers or any staff in IT can be challenging to say the least. They helped us to get a great team! Another thing that impressed me is the way they are using JIRA. A showcase for any company.

Are there any areas for improvement?

I loved discovering their center of expertise. They need to get better in advertising what they do. They deserve to be known by more companies and create more synergies. The presentation of their CVs was top notch but sometimes the content was incomplete. The rush of hiring was the cause but these details could matter for other companies. At the end of the day the most important was that we built a trustable and fruitful collaboration.

What challenge were you trying to address with Intellias?

We had opex pressure as well as a talent shortage. I wanted to free up the talent we had in-house and shift some of the development operations of mapping cloud systems over to a lower-cost location, where I could still have engineering skills but at a fraction of the cost.

Intellias mainly worked with us in the Geographic Information System (GIS) space. They helped us develop mapping and data compilers for GIS systems.

What is the team composition?

We worked with around 20 people from Intellias. They were an extended partner for us, and we concentrated on building a process that was scalable and would render high quality. I believe that the rest of the company took that model and expanded upon it. I can’t speak for the other parts of the business at the time, but I think it grew to about 800 people.

Where did you find Intellias and why were they the best fit for this particular project?

We were looking for a partner rather than a subcontractor or supplier of human resources, and we did a very broad survey that lasted about eight months and included practical development. 

Of the companies we shortlisted, Intellias was the one that came out on top. There was a good compromise of price and skills. Company culture helped a lot, since we wanted engineers that were motivated to work with us; we’d had cases of partner companies with internal cultures that weren’t as good. We needed to have that extra motivation, and Intellias proved to have a very good internal culture. They still cultivate that, bringing high value for whomever they work with, internally and externally.

It was a bit of a gamble, since we’d never worked with them before, but the results we got from the survey were very accurate. I think they’re a very trustworthy partner.

Were you the main person involved in choosing them for this project?

I was the executive in charge of the process. I was the main sponsor, and I was on top of the process very actively. 

What is the status of this engagement?

We started discussions in 2014 and commenced the project in 2015. The work is ongoing.

What evidence can you share that demonstrates the impact of the engagement?

They took on an internal work package that was being done by highly skilled people, and they were able to produce the same output quality as our internal organization in a very timely manner. We helped them and went through the process together.

We successfully transferred and lowered the cost of a key operational piece of the company, and we were able to free up talent. Secondly, we started a pattern that could be leveraged by other elements of the company to outsource operational elements.

How did Intellias perform from a project management standpoint?

They followed very good industry-standard practices and were very much on the ball most of the time. Any issues we had were due to things on our side rather than theirs.

What did you find most impressive about them?

We wanted to have people who were dedicated to working on our projects, and that could only happen if they were motivated to work for the company. Intellias has a culture that renders results; their people are motivated, and I believe this is their key strength.

They’ve grown very quickly, and it’s not always easy to keep the same level of quality. I think they need to be a bit more selective as they grow. It’s more something for them to watch out for, rather than correct.

First of all, we were looking for a team that we could be in easy contact with, and Lviv is in the same time zone as Israel. Secondly, Ukrainian people are similar in culture to Israelis, which was another point in Intellias’ favor. Their cost worked for us, and it wasn’t easy to find people with the same skills as our team in Israel, so their technology stack was also a factor.

The cost mostly depends on the number and type of engineers we’re hiring. One engineer will cost $3,000–$5,000, depending on whether they’re junior or senior, and this includes Intellias’ fee. What is the status of this engagement?

We started working with Intellias in December 2018, and it’s ongoing.

What evidence can you share that demonstrates the impact of the engagement?

We’re very pleased with Intellias in terms of quality, responsiveness, communication, and flexibility. It’s easy for us to determine the process with them, which is another thing we like about them. We’re very satisfied internally.

How did Intellias perform from a project management standpoint?

We work in a particular way with the engineers, and we don’t fully outsource projects. We use a model called “team extensions,” meaning we manage the team members directly. My company handles project management, but we have a delivery manager on their side who helps us solve other challenges and define processes.

What did you find most impressive about them?

They’re very adjustable to our needs, and this was something we looked for in the beginning. We didn’t want to work with a company that was too big with inflexible processes, nor with a small company, where the quality and other assets would be missing. Intellias is the right size, and they’re flexible to our needs. That’s very important to us.

Lately, their recruitment cycle could be faster. From what I understand, this is more or less related to Lviv and the demand for engineers there. Still, it’s something we’d like to see improved.

They’ve been flexible with their project management style and are open to being as involved as we need. We have daily meetings for both projects to receive feedback and make sure everything is on track. Together, we use a Kanban system and GitLab to manage the project. They are willing to adopting a different style depending on the project and customer needs.

Their willingness to fully understand the projects and our needs makes them a pleasant partner to work with. Additionally, they are quick to respond to our emails, and they make us feel as though we're their priority.

I’m the CTO of CRX Markets AG, a fintech startup. We are developing software for supply chain financing and working capital optimization tasks, which we provide as a service to our corporate clients. Basically, the software is a marketplace for transactions with corporate payables and receivables.

What challenge were you trying to address with Intellias?

We're very product-centric, meaning we have our own software and platform for these kinds of financial services. We needed help to push out new software and features in a shorter time frame.

They provided developers that we proceeded to use on multiple projects. I think we’re a difficult client because we only hire senior developers; we didn’t look at juniors or mids. They’ve used the whole stack of Enterprise Java technologies, from JPA, Enterprise JavaBeans and CDI to JSF,PrimeFaces - a UI component library - and JavaScript.

What is the team composition?

We currently have seven people at Intellias’ office, but we’re in the process of growing the team by at least three to five people.

How did you come to work with Intellias?

It’s generally challenging to find a sufficient number of developers in Munich and Germany, so we looked nearshore in Poland, Hungary, Ukraine, and other places. We chose first the geographical location; it’s easily reachable from Munich and the culture is similar. We also compared prices, company sizes—we didn’t want a 1,000-person company because we needed sufficient attention, nor a less than 100-person company, because we wanted a group experienced in delivery.

We talked to multiple companies to see how much attention we’d get from management, as well as some developers to ask them about project management. We looked at their processes and how they’d fit internally. We checked how long people stayed with a company and actually visited them as well. We then ran a test with a small team from Intellias and it was successful.

We’ve been working together since early 2014.

What evidence can you share that demonstrates the impact of the engagement?

The primary result is the ability to deliver more software in the same timeframe; to welcome more features in parallel and to deliver them to customers faster. Second, is being forced, by having to deal and coordinate with an external company, to look at our own processes with more attention to detail and think about if they’re good enough. It’s made us improve them in some places to make them compatible with an external service provider.

How did Intellias perform from a project management standpoint?

Since we have developers mixed together in Munich and Ukraine—we don’t split them totally—we insisted on using our project management tools and our means of communication. We do use Intellias’ time reporting, though.

What did you find most impressive about them?

They were able to discuss and solve a lot of problems quickly and directly that were not trivial.

Are there any areas they could improve?

As I said, we're growing our team, so of course we’d be happy to get more candidates and more recruitment initiatives. I know how the market is today, and I think they do a good job. We’d love to double our team now but I don't think I can really blame it on them.

They had a huge impact. The collaboration provided a lot of backend-focused capacities which we can utilize differently. A lot of tasks were transferred to Intellias, which was done well in a reliable way. The quality of the outcome has been great.

How did Intellias perform from a project management standpoint?

They utilize Jira to help our development process as we are all dealing with Scrum.

What did you find most impressive about them?

One of the most impressive things is their amazing team spirit and engagement. I have loved working with them every day for the last five years. During stressful phases, they are just as engaged. Sometimes additional work is needed, and they are always reliable.

It seems more usual that people change jobs all the time, but this isn’t the case for us. We’ve only had a couple of changes, but in general, it has been very stable and all the people there have been part of the team for a long time and want to stay there for the long term. Their team has evolved as an offshoring provider. We haven’t regretted trying an offshoring approach with them.

Are there any areas they could improve?

We have identified points of improvement in terms of team collaboration, but we are constantly working to improve the things we identify. For example, at a workshop here in Munich with all the team members, we identified improvement possibilities as well as the next steps in how to resolve them; we plan to have another workshop in the spring. Their developers are excellent, and the quality of the code is really good. This was one of our initial concerns because remote teams sometimes don’t provide good quality. Fortunately, we’ve been amazed by their skills and feel confident about giving them projects that involve our core business.

While the relationship isn’t perfect, it takes time to understand the challenges of working with a remote team. We know that we have to invest a lot of effort in the communication, including flying over there often. Their developers also visit our office in Israel.

How did Intellias perform from a project management standpoint?

They don’t really manage projects for us. Instead, they are part of the project that we manage here in Israel. For projects involving the development of services and apps, everything is smooth in terms of timeliness and quality. However, projects like integration have a tendency to be delayed because they require a lot of communication. We set up meetings in the morning to do dailies, and they participate in our weekly meetings.

We basically treat them like our employees—for example, we send them birthday gifts. It’s not easy, but it’s always important to make them feel like they belong and share our vision. We want to get them into the process and not just outsource what we want to build. As a result, they are more committed to the work and understand the business better.

What did you find most impressive about them?

Their key strength is their people. They are a good fit with our culture and collaborate well with our internal teams. It’s really fun to work with them, and we feel that they are part of our team.

We started with 1 to 2 people and the team has continued to grow every year at a reasonable rate. It took a while to get over our cultural differences and have them understand our company and how the U.S. thinks and what our expectations are. We got there and it’s been fine. 

We’re a Microsoft.NET stack and 100% Microsoft Azure. It’s everything from the Azure SQL, SQL analysis services, through all the Azure core services, Azure media services, backend developed in C#.NET platform. The frontend there’s a lot of JavaScript for our platform; both Angular and React frameworks.

What is the team dynamic? 

The one thing that has made it work is they’re not a black box. We know every single member of their company and speak with them. They’re like FTEs [full-time equivalent] for us. We send them gifts and bonuses and view them as part of our team. 

How did you come to work with Intellias?

We did a Google search, looking all over the world. There were 2 factors that made Intellias work really well for us. When you visit them or speak with them, they’re unique and feel very much like a Silicon Valley company in terms of atmosphere and environment. They’ve been very flexible and allowed us to dictate everything in terms of project management. They conformed to using all our project management tools the way we wanted to. They’re absolutely customer-centric, which means they’re there to make us happy. They also take ownership of things and accountability. Overall, it’s what you would hope for working with any contract company. We work with a lot of companies both in the U.S. and internationally, and I rank them as one of the best partnerships we have.

What did you find most impressive about them?

There’s a fair burden of risk on both parties. It wasn’t like they weren’t willing to talk to us on the phone until they’re billing us $150-$200 an hour. They were willing to run it on their dime to prove to us they are the best. They assumed risks on that because they had confidence in their work. We try and be a good customer to them and we’ll assume risks at times as well. 

It comes back to being a really good partnership. I’ve never felt like they put us in a difficult or compromising situation. Anytime anything has come up where there’s any question, it’s very collaborative and both parties come to the table. It’s always fair, honest, and genuine. 

Are there any areas they could improve?

The one disappointment was the cultural adjustment period, but I don’t believe that’s their fault or any way around that. They adapted really quickly. 

Do you have any advice for future clients of Intellias?

What was the scope of their involvement?
They worked with different Agile software development methodologies variations, which is what we use at our company. They were very flexible with all the JIRA plug-ins, scrum boards, etc. For some project planning, they used Microsoft products. We gave them opportunities to design how they would do it. They introduced improvements to the process that we have at our company. We didn't want to impose our ways of work, but there was knowledge sharing involved.
What is the team dynamic?
My department is only one of several departments that are working with Intellias. On my project, we started with over 20 developers, release managers, and project managers, because we started with a mature technology stack to see how they would cope with this challenge. We interviewed everyone. Nowadays, there are more than 200 Intellias engineers working for different parts of the company.
How did you come to work with Intellias?
I started looking in Ukraine. I also talked to other companies outside of Ukraine. I knew the Ukrainian market to some extent. We chose to work with a company in Ukraine because of the one-hour time difference. The Czech Republic has big companies there like Amazon and Intel, but in countries like Poland and Ukraine, it's like the Wild West; there are no big companies, so there's a lot of talent on the market. Their deliverables were not always on time because we are talking about operational work, but we saved roughly 40% in terms of cost. Most importantly, it was not about cost savings, because we also have people internally. This gave us an opportunity to free up our internal capacity to target strategic areas where we would like to enter.

We used Scrum and AJAX. We asked if they had other ideas to make processes more efficient, and in some areas they did, especially with software release processes.
What did you find most impressive about them?
We're still growing the cooperation. It’s a true success story for me. If they could find more talent for us faster, that would be great. We also don't want to compromise on quality. They have a very good selection process of their candidates, but also for the lead positions, you interview the guys. Phase6 is a German limited company that helps students improve their vocabulary in different languages with software solutions for desktop and mobile devices. We are the market leader in our segment in Germany, and our customers are students aged 10-15 and their parents. Currently we have 20 employees.

I am the CEO. Formerly, I was the product manager on this project for a long period until I transferred most of the responsibility to a new product manager in 2016.

What challenge were you trying to address with Intellias?
In 2012 we had two separate products for mobile and desktop, which were not connected. The legacy product had been quite successful in Germany for almost 10 years, but it was an offline solution for PC and Mac. Even though both products did essentially the same thing, a switch from one product to the other was not possible. We were looking to build a platform where both products could connect, and we knew we needed to switch to a cloud platform with mobile apps, in other words, a modern architecture. This platform was also supposed to become the core of a completely new product version that would enable us to offer more modern usability with web and mobile clients to our users, which would allow us to grow faster and provide better services to our customers.

**SOLUTION**
What was the scope of their involvement?
Intellias developed our solution natively for iOS and Android. Our backend is Java, and we also have an HTML5 and JavaScript web application. We are currently working with a 7-person team from Intellias’ side, including 2 QA resources. Earlier in the project, we had up to 11 people working on the project.

How did you come to work with Intellias?
We were looking for a service provider that was able to provide a scalable team of highly skilled engineers at a competitive price. We were also looking for a midsize company to make sure that our project was one of their larger projects, and so we would have senior management attention if needed. This was a big advantage for us when looking at Intellias because they weren’t too big at the time. We looked for developers in Ukraine since we already had one developer there who had been working for us for a long time and with whom we were happy. We reviewed a couple of different companies there. When we looked at some reviews for Intellias’ developers on a platform specializing in companies from that region, they had the best reviews for their resources.

Since we hadn’t managed any large projects before, we were also looking for experienced project managers who would help us increase the chances for a successful project and help integrate our own designer into this project. The project duration of the original scope was 3 years and then switched to a long-term development project that would continue improving and maintaining the existing product.

The project has been running for almost 5 years, during which time we’ve spent between €300,000–€500,000 [$355,000–$591,000] every year. We currently spend closer to €300,000. Overall, the cost has been between €1.5 million–€2 million. [$1.7 million–$2.3 million]

We started working with Intellias in the beginning of 2012. The project is ongoing, and it will continue for a long time.

**RESULTS & FEEDBACK**
Could you share any evidence that would demonstrate the productivity, quality of work, or the impact of the engagement?
Five years after the project started, customer satisfaction, conversion rates, and overall system performance are at an all time high. Project management is now in our own hands, and I wouldn’t want to change it back. Our original concept of separating product and project management encountered too many challenges, which resulted in schedule and budget overruns. I am still not sure whether this concept could have been more successful or whether it completely contradicts the idea of agile development. The most significant result has been that Intellias developed our main (and pretty much only) product. Our revenue depends on its maintenance, so if our continued existence and growth as a company can be considered results, then we’ve been successful!

How did Intellias perform from a project management standpoint?
We are using Atlassian software, namely JIRA and Confluence. The most important part of project management is having a structured approach using tools like these. We had some minor issues in the beginning sticking to deadlines, but we’re currently on a very good track. This may have been a communication problem, and it’s normal that with every new project and from both sides, some expectations aren’t met in the beginning.

What did you find most impressive about Intellias?
Our initial expectation was that we would have access to management if we had any problems. We did have some issues in the beginning, but we always found a solution. I’ve seen projects fail at points like these, but we always got through every problem with Intellias.

Are there any areas Intellias could improve?

We use JIRA, and there is usually a dedicated project manager on the team. We share the infrastructure, and my team in Austria is using the same tools. It’s really quite seamless.

The most unique thing about them is their flexibility. You can talk to the two business owners, and there’s no corporate red tape. They provide very pragmatic solutions. It’s really great for a startup company to have a partner like this.

Introduce your business and what you do there.

We develop B2B software with payment functionalities within the gambling space, namely online casinos and sports. We have around 70 clients worldwide and have been growing nicely over the last few years. I am the chief executive officer of the company.

**OPPORTUNITY / CHALLENGE**
What challenge were you trying to address with Intellias?

We have development offices in Romania, Armenia, China, and Vietnam. We were looking to expand our development capacity, making Intellias our 5th development office. We were at the outset of starting a large project that would involve at least 30 developers, but it ended up requiring 50. We were faced with recruitment issues in our main offices, so we started looking around. With all our other development locations, we have made the investment of establishing a local company, thus not using outsourcing per se. Intellias is the only instance where we used an outsourced development company that sits between us and the developers. It was a departure from our normal practice. The reason for doing it was because of the size of the project — we felt that we needed to have a reasonable assurance of staffing up quickly.

**SOLUTION**
What was the scope of their involvement?

We have built an application for payment integration using Intellias. That is an area with strict requirements since the product will undergo an audit for obtaining a payment provider license. We started architecting the solution and applied for a payment service provider license (PSP) in Malta, one of the preferred European issuers. In order to do this, we needed to obtain what is known as PCI 1, a high level of security. We hired a dedicated security specialist as part of our Intellias team. The specialist’s job was to review everything we were doing and present both architected documents and testing, allowing us to pass the audit later on. This is a bit unusual in software development, where the usual focus is on other things. We had very high standards that needed to be met.

We knew this area well already, given that the application we were building was replicating an existing lower-quality solution using a new team and higher requirements. Intellias represents 40% of the team we're using for the project, specifically with more than 60 developers. Our solution is web frontend, but most of our work with Intellias was server-side. It involved many senior developers experienced with .NET, and Java. The transactions handled by the software involve many server integrations, storage, and security. Most of the frontend developers in Intellias' office are working on the back-office interface for configuration, search, and administration, not a traditional end-user portal.

The interaction was key for us. We have set out to make Intellias' team a part of our own staff, so we weren't looking for the typical outsourcing model of handing over requirements and waiting for a result. We haven't used Intellias' project managers, but we have used them for hosting, recruitment and servicing. We have taken control of the projects and the staff to a large degree. We have been active within the organization; I have traveled regularly to Intellias' location and so have our members from job and division management. After a 2-year collaboration, things have become quite smooth. For all intents and purposes, we see Intellias as just another office in our matrix. They do play an important role, but it's limited in certain ways.

How did you come to work with Intellias?

I had an employee who had worked with Intellias and recommended the company. I was looking at other places, mostly in Kiev, but since he'd had a good experience, we decided to include Intellias in the interview process. We also talked with 3 other companies. We made some job descriptions and asked for sample CVs for the first team from each candidate company. Intellias came out strong in this regard. Overall, they have not disappointed us since then. The actual offering is never exactly as described, but we've been able to recruit talent from Intellias fairly well. It's been a stable relationship, with very few developers leaving our team since we've started. The price mattered, but another reason for choosing Intellias was their location. L'viv, Ukraine is a small city compared to Kiev, which offers more developers but also has more staff turnover. I've seen this in Bucharest, where we have our own company. The turnover is too great, even though we're active in our retention effort.

How much have you invested with Intellias?

I don't know the exact number, but it's significant. We've increased our initial team of 5–6 people to 60 developers on Intellias' side. The cost for Intellias is the same as other major players in the Ukrainian market, split between the staff and the company overhead. I like this model because it makes it clear what Intellias' costs are, and, if the staff has a salary increase because of inflation, it will hit me one-to-one.

What is the status of this engagement?

We have been working with Intellias since the spring of 2014. The initial staffing process was slow, with the work starting more seriously in November to December of that year. Our framework was built during 2015 and 2016. We're mostly done at the moment, with most projects being delivered. 

**RESULTS & FEEDBACK**
Could you share any evidence that would demonstrate the productivity, quality of work, or the impact of the engagement?

We don't keep track of completion percentages or other tasks, largely because this has not been Intellias' role. We have taken the lead on all projects, so any mistakes in terms of architecture and scheduling have been our responsibility. Intellias gave us the clay to work with and it was up to us to use it. I am happy with the quality of developers; Intellias has a good team. There will, of course, be some misses when hiring 60 people, but, if 50 of those are kept, then we've done a good job. We are probably around that number.

How did Intellias perform from a project management standpoint?

We have deadlines and they have been missed occasionally. In the beginning, delays were more unexpected, but our communication has been better, with ample warning coming from their side. This isn't exclusively the responsibility of Intellias because the project planning happens with our own staff. Intellias has no say and isn't informed about our project plans and milestones. If we did great, I wouldn't credit Intellias and I wouldn't discredit them if we did poorly.

We have used our project management tools of choice, which are the same ones used in Romania and China. Intellias adapted to them.

One particular thing I was looking for from the start was to have the team move out of Intellias' office. This happened when we reached 25 people. Our initial team was housed along with all other developers in a big office, which meant that the staff felt more connected to Intellias than to us. I wanted to change that and Intellias was flexible in accommodating us. In 2015, our team was moved to another office which Intellias set up for us. It was quite far away from our initial location. The office is in an area which we liked and has our logo on the door. For all intents and purposes, it's our own office even though Intellias is paying the rent and ensuring that everything works in terms of Internet and other facilities. It was a good solution for us, making our developers feel like a part of our company even if their employment contracts say Intellias.

Another goal was to convert the team's operation to our fully-owned payment setup. This was in our contract from day one. The longer we wait, the more profit Intellias makes, but the price paid for taking developers out of Intellias also decreases. It's a good setup which shows good flexibility and understanding of our needs. We've grown within the organization and gradually separated in terms of office, and, one year from now, in terms of the contract.

What did you find most impressive about Intellias?

It was a great experience to speak to Intellias' management, given that I was in touch with their CEO from day one and not with an assigned account manager. We have become one of their largest clients, which Intellias realized from the start. Not that an account manager can't do great things, but having a direct line to their CEO really does help. There aren't usually many issues, but, when I need to, I can go to Intellias' CEO and get a fast and professional reaction.

It's been a pleasure working with Intellias and I have very little to say in terms of improvements.

We were modernizing our IT infrastructure and decided to have a hybrid Azure integration.

**SOLUTION**
What was the scope of their involvement?

Intellias is working on creating a web API, serving the consumer endpoints we are providing such as our website or app. We have an ASP.NET Web API project and are using C# for the backend. The platform-as-a-service uses a SQL server using the Entity Framework. We are also creating OData controllers for more flexibility in terms of data querying and extending entities.

Our endpoints are the key features of the project. We currently have an old-school method for data transfer, using integration services that read from one database and store the information into another. We are analyzing the data transferred and implementing APIs for it. We thought that the translation process for transcribing our entities would take more time, but Intellias' developer quickly understood what we actually needed. I am very confident and satisfied with the process.

We are currently employing a single developer from Intellias, although I've used a team of 3 people for a past project. Our overall project is employing other external contractors, with a total team of 10.

We are employing an Agile methodology using a backlog and multiple iterations, which is used for all our projects. The development is somewhat chaotic at this time, but that is more our fault.

How did you come to work with Intellias?

I first worked with Intellias in 2010, and have actually grown to be friends with their chief developer. Given that I had had a good experience, I thought it would be a good move to replicate it currently.

We will refine the missing details later on, but Intellias is helping us with the testing phase for the moment. That is a good milestone to reach, and we have done it in good time. Everyone has been content with the progress.

The next phase will revolve around the community side of the software. Once our customers are registered on the site, they can buy our seminars and books. Those transactions will need to be handled by us, which will be the next step. We have set a deadline of August 2017, and I think that we are progressing well.

How did Intellias perform from a project management standpoint?

We have worked with a project manager from Intellias, but we have preferred working directly with our developer. We are setting up use cases for the endpoints, typically explaining our requirements and exchanging documentation over Skype. There is not much overhead with project management. We collaborate almost daily, but I was able to give our developer a set of to-dos while I was on vacation; everything worked fine. The only difficulty has come from the fact that we use German wording for everything. Translating things into English is often the most painful thing.

During my 2010 Java project with Intellias, they did a perfect job, supporting me with all architecture and design questions. We had a 3-person team which worked proactively. The current project may have seemed boring to Intellias by comparison, but I can't say anything negative about the company. For the mobility services provider, Intellias developed a tool for automated calculation of CO2 emissions based on the classification of trucks.
