I'm a delivery manager at Sense Bank, one of the top 10 most popular banks in Ukraine. We have over 4,000 employees and usually work within traditional retail banking, which includes credits, deposits, and investments.

As a delivery manager, it's my job to ensure that all our retail projects are delivered to production on time and with good quality. I work with different IT teams, and I currently manage more than 10 IT teams, both in-house and outsourced. We bring resources and combine teams with in-house members and outsourced members to have more hands on our projects.

What challenge were you trying to address with Devlight?

We had launched a mobile app and wanted to focus on its aggressive growth. We have multiple clients around the globe, but due to the Russian Invasion of Ukraine, it is difficult for them to visit our branches in the different Ukrainian cities. Therefore, we wanted to have all of our services available online. To achieve that goal, we needed to develop our mobile app quickly.

SOLUTION

What was the scope of their involvement?

Devlight has helped us develop native iOS and Android mobile apps for online banking. We already had our in-house team working on this app, but it was not enough, and it was really hard for us to hire in-house resources. Thus, we decided to bring Devlight on.

Given that we've decided to develop native apps for both operating systems, we have different teams for iOS and Android development, although they're building the same features. Our main objective is to achieve aggressive growth, which means that we have tight deadlines to develop the app quickly. This also means we don't have much time to spend on onboarding.

Therefore, we've asked Devlight to bring senior-level professionals because we don't have time to onboard junior developers. We need to move quickly to bring the app to production fast. In addition to servicing the retail industry, we also service individuals and small businesses, so our mobile apps require not only features for retail but also for other user personas.

What is the team composition?

Currently, we have about 20 teammates from Devlight working on our project. We have different teams working on different versions of our app, and we plan to continue growing those teams as part of our future plans. Their resources include a project manager, mobile analytics engineers, and mobile app developers for iOS and Android.

How did you come to work with Devlight?

We found them through a recommendation. In the retail industry, everyone talks with everyone. We expressed that we really needed a Ukrainian development team to help us out, especially because we wanted to work with someone local due to the Russian Invasion.

We asked our network about local development teams and received many recommendations for Devlight because they had launched many successful apps for the Ukrainian market. We also received a few other recommendations for other companies, but Devlight's recommendation was the best.

We've spent around $70,000 per year.

What is the status of this engagement?

We started working together in March 2022, and our engagement is ongoing. Now, we plan to make Devlight's team even bigger because we have greater plans, so we will onboard at least four new developers.

What evidence can you share that demonstrates the impact of the engagement?

After two years of continuous development, a lot of our services are now online, so most of our clients can use it to do operations without visiting our branches.

We have different metrics to assess Devlight's work, but the most important goal is to deliver features to production. Due to our schedule, it is important for them to meet their commitments on time. We also have code reviews with our in-house team. Our developer leads review Devlight's code to ensure it's great and has no mistakes.

Throughout our engagement, we've noticed that Devlight's developers have really great skills, so everything has been great. Every two weeks, we release new features to our apps in the App Store and Google Play.

How did Devlight perform from a project management standpoint?

We work on a two-week sprint basis. Given that we're a bank, we have to use secure collaboration tools to communicate, so we use Jira and Confluence for project management and Webex for our meetings. Every day, we have scrum meetings to align, assess the tasks for the day, see progress, and review the problems they've encountered.

What did you find most impressive about them?

Whenever we need to make our mobile development team bigger, Devlight helps us a lot. They bring in really professional developers fast. Devlight has their own mobile app development school, which explains why their development level is so good.

For this project, we don't simply need mobile developers; we need developers who understand retail businesses and retail banking so that we can develop more smart features quickly. Devlight has provided those developers, which is great.

I can't think of anything Devlight could improve on. Whenever we have problems, we fix them very quickly.

We can tell that the project is successful by the numbers: in one month 15,000 people in total made a purchase via the mobile app at Brocard.

Collaboration and overall processes have been and continue to be very effective. Devlight is responsible for the timely and high-quality execution of tasks, a business analyst together with a designer processes our requests in a timely and detailed manner, provides advice on improvement and clarifying questions.

The project manager coordinates the general work, keeps open and critical issues under control, and solves minor problems. For our part, we are responsible for accepting tasks and agreeing on the next scope of work. In addition to general work on tasks, the team of developers also takes an active part in consultations on technical issues and helps to come to a common solution to problems and tasks.

Devlight has developed our mobile app for Android and iOS. The Android app is developed using Kotlin, while the iOS app is built using Swift. The team supports our design team on the design and we collaborate on feature planning. We had previous mobile apps where we gathered information to build out the infrastructure and the CI/CD processes. Devlight has been a part of building the infrastructure. After the refactoring, they started developing new features, including completely changing the product catalog and implementing a new brand book. Our collaboration is a continuous process of delivering feature by feature.

Our mobile apps have improved significantly because of Devlight. Within 90 days of launching, there’s been a 200% increase in Android downloads and a 300% increase in iOS downloads.

Based on the PRD, they developed the first version of the application, which is waiting its time to be released on markets.

The application MVP has successfully met all the initial requirements, which is a big achievement for any software development project. The Devlight team worked hard to create a technical requirement and a user-friendly design that was attractive and easy to use. The MVP version was finished on time and passed quality testing, showing that the team has great expertise and attention to detail.

They also delivered all the project documentation and artifacts on time, making it easy to maintain and update the application in the future. We're now getting ready to launch the application and expect it to attract more customers, which is a sign of success.

 Devlight team also initiated demo meetings to demonstrate final results of their work. What’s also important that Devlight team sent us a general report at the end of each week in which they pointed the progress of the week - what was done and the link to the respective resources, and well as plans for the next week. This way we also knew the exact status of the team and what they are going to do next.
