Binbash supported our DevOps and infrastructure initiatives across two major phases. In the first phase, they led the migration of our non-production and production environments to AWS EKS and modernized our CI/CD pipeline using GitOps principles (FluxCD). They implemented a secure and scalable infrastructure including VPC design, DNS configuration, VPN access with Pritunl, AWS WAF, and key security baselines (CloudTrail, IAM Access Analyzer, GuardDuty, etc.). Additionally, they provisioned critical infrastructure components like RDS, ElastiCache, and Amazon MQ, and integrated them with our Kubernetes workloads.

In the second phase, they focused on improving platform scalability and autoscaling in response to traffic surges. This included replacing the Kubernetes Cluster Autoscaler with Karpenter for faster node provisioning and configuring workload-level autoscaling using Prometheus and Horizontal Pod Autoscalers (with NGINX Ingress metrics and CloudWatch metrics). They also explored fallback solutions like overprovisioning, warm-up strategies, and architectural changes for better resilience.

Key deliverables included:

Success was measured through the timely delivery of infrastructure components, the stability of our new EKS environments, and improved autoscaling performance during high-traffic events. Key technical outcomes included faster infrastructure provisioning, smoother deployments via GitOps, and the ability to dynamically scale our backend services in response to real user demand.

Binbash was highly organized and delivered a significant amount of work throughout the engagement. We worked in bi-weekly sprints, with clearly defined Jira tickets and regular demo sessions to track progress. They were responsive to our needs and adaptable when priorities shifted. While we weren’t able to complete the third planned statement of work (focused on observability) due to timeline constraints and changes on our end, Binbash remained flexible and collaborative throughout. Despite these pivots, they successfully delivered core infrastructure, CI/CD, and scalability improvements that provided lasting value to our team.

What stood out most about Binbash was their commitment to close collaboration. They worked hand-in-hand with our internal infrastructure engineer, which made knowledge transfer and long-term ownership much smoother. Their team really leaned into tight, cross-functional work—even more than our company was used to—which pushed us in a good way. They also delivered an impressive volume of high-impact changes in a relatively short timeframe, balancing speed with thorough documentation and support.

Are there any areas for improvement or something binbash could have done differently?

One area for improvement would be making their demo presentations more accessible to a broader audience. While their deep technical knowledge was evident and appreciated by our infra/devops engineer, other stakeholders often found the content either too in-the-weeds or, when simplified, a bit dry. Striking a better balance between technical depth and high-level clarity would’ve helped with wider engagement. Our DevOps engineer got a mountain of useful information and knowledge from these demos but other engineers were slightly less effectively onboarded by this. Might have been nice to do a more interactive presentation so that other devs could first-hand experience the changes and better learn it in that way.

• The Consultant delivered components and present them in detail during biweekly "Demo Delivery Sessions". This provides us a regular opportunity to review progress and provide feedback.
• The Consultant developed and test deliverables in an internal environment before replicating them in the Datup's repositories with our feedback and collaboration.
• The task management was handled through Jira platform. Being the Datup's project management tool.
• The Consultant was responsible for providing necessary documentation associated with each deliverable, including the deployment DevOps , binbash Leverage documentation, and README files.

I think Juan was able to navigate our asks very well and I've never had an issue with deadlines with him - he usually was early!

Deploy a fully functional ECS Fargate Cluster environment as a container orchestration solution and associated services with industry best practices in terms of scalability, security, and operation. And create reference Tasks and Service definitions to be used as templates.

AWS Organization

An AWS Organization will be created, along with Organizational Units and Accounts, to automate AWS account creation and management; maintain a secure, isolated environment; govern access to AWS services, resources, and regions; centrally manage policies across multiple AWS accounts; and view and manage costs with consolidated billing among other capabilities.

Identity Access Management (SSO) + AWS Identity Center

Identity resources such as users, groups, roles, permissions sets, and policies will be created in all accounts.

Network

Networking resources will be created in the shared account, to be integrated with the app pre-existing one. 

Security & Compliance

Account’s secure baseline — Define a baseline configuration and apply it to each account individually.This will include configuration services such as Cloudtrail, AWS Config, and GuardDuty.

VPN Server: Pritunl

Infrastructure as Code (IaC) Migration

Reverse engineering and Terraformizing specific AWS infrastructure
