Scope of work The engagement was a four-week production sprint to build the proof-of-concept of our document intelligence platform end-to-end. Carlos owned the full technical scope: data ingestion, AI/ML extraction pipeline, document generation, backend API, frontend integration, and production deployment. The work needed to clear a high accuracy bar because the output drives legally and financially sensitive notifications, and it needed to ship on a non-negotiable timeline because the demo was the gating asset for our seed fundraise. Key deliverables • Document intelligence pipeline. A production extraction system capable of ingesting US death certificates across multiple state formats with varying layouts, fonts, and scan quality — including handwritten fields. The system extracts 31 structured fields per document and assigns a confidence score to each field. • Confidence-scored field validation. Per-field confidence scoring with automatic flagging of low-confidence extractions for human review, rather than silently passing uncertain data downstream. Tier 1 identity fields reached 98.7% accuracy. • Multi-state coverage. Working coverage across 14 US states at the end of the sprint, with an architecture designed to add new states without re-engineering the core pipeline. • Automated letter generation. Institution-specific notification letter templates (Social Security Administration, IRS, banks, insurers, credit bureaus, utilities, and others), populated automatically from the extracted certificate data and the user’s case information, with DOCX and PDF export. • Backend API. FastAPI service handling document upload, extraction orchestration, confidence scoring, and letter generation, deployed to production on Render. • Frontend application. Next.js web application providing the end-user workflow: certificate upload, extracted-data review and correction, institution selection, executor information capture, and letter download — with a structured action plan organized by urgency (Day 1, First Week, etc.). • Production deployment. Full deployment infrastructure on Render, with environment configuration, logging, and a working production URL ready for investor demos and customer testing on the day the sprint ended. • Documentation. Technical documentation of the system architecture, extraction pipeline, and API surface — sufficient for me to evaluate the work and for the engagement to continue cleanly beyond the original sprint.​​​​​​​​​​​​​​​​

RESULTS & FEEDBACK

What were the measurable outcomes from the project that demonstrate progress or success?

Quantitative outcomes • 98.7% extraction accuracy on Tier 1 identity fields (legal name, date of birth, date of death, state of issuance, Social Security number) across 31 total fields extracted per certificate. • 14 US states covered at the end of the four-week sprint, with the architecture designed to scale to additional states without core re-engineering. • 108 certificates successfully processed in production during the sprint validation period. • Time-to-completion reduced from 200+ hours to approximately 5 minutes per estate for the document extraction and letter generation workflow — a roughly 2,400× efficiency gain on this portion of the estate administration process. • Delivered ahead of the four-week timeline, with the working production POC live at the agreed delivery date. Qualitative outcomes • The POC was used immediately as the foundation for active investor conversations and the company’s seed fundraise. • The architecture has continued to scale cleanly in the months since delivery, as we’ve added new states, institutions, and product surface area without needing to refactor the core extraction pipeline. • The platform is now live and processing real users with the same core system Carlos built during the sprint still serving as the production foundation.​​​​​​​​​​​​​​​​

Project management was excellent throughout the engagement. Carlos delivered against the four-week sprint timeline without slippage, and in fact shipped key milestones ahead of schedule. He set clear weekly checkpoints at the start of the engagement and met every one of them — the extraction pipeline was working by end of week two, letter generation was integrated by end of week three, and production deployment was complete before the final week ended. That gave us buffer time at the end of the sprint to push extraction accuracy from the originally agreed target up to the 98.7% we ultimately delivered. His responsiveness was consistent and substantive. He worked across time zones (Brazil to my US and Europe schedule) without it becoming a friction point — communication was async via Slack, with synchronous calls when a decision warranted one. He typically replied within a few hours during his working day, and when scope questions or technical trade-offs came up, he framed them clearly with options and his recommendation rather than waiting for me to direct him. What stood out most on the management side was his proactiveness. Carlos raised issues early rather than late — flagging accuracy edge cases, deployment considerations, and architectural decisions while they were still cheap to address. He pushed back constructively when he saw a better path than the one I had proposed, and he never blocked on missing input — he would propose a reasonable default, document the assumption, and move forward. For a tightly scoped sprint with a non-negotiable timeline and a high accuracy bar, the engagement ran the way I would want every contract relationship to run.​​​​​​​​​​​​​​​​

What did you find most impressive or unique about this company?

Three things stood out about working with Carlos and VINDLER. First, the combination of technical depth and product judgment. Carlos didn’t just execute against a spec — he genuinely thought about why something was being built and what would make it better for the end user. He had researched US death certificates before our first call, came to discovery with sharper questions about accuracy measurement and edge cases than any other candidate I evaluated, and consistently surfaced trade-offs I hadn’t considered. That kind of product thinking is rare in contract engineering, where most engineers are happy to build exactly what’s asked and no more. Second, the speed-to-quality ratio. Four weeks from zero to a production POC at 98.7% extraction accuracy across 14 US states is genuinely fast — and the codebase wasn’t held together with duct tape afterward. The architecture has continued to scale cleanly in the months since delivery as we’ve added new states, institutions, and product surface area. That tells you the work was built right the first time, not just built fast. Third, the level of ownership. Carlos treated the project like his own from the first week. He worked weekends when the timeline demanded it, raised problems early rather than burying them, and operated with the kind of accountability for outcomes that you usually only see from co-founders or full-time team members, not contractors. That ownership is the single most valuable trait you can find in a contract engineering partner, and it was the reason the engagement worked as well as it did.​​​​​​​​​​​​​​​​

Are there any areas for improvement or something Vindler Solutions could have done differently?

Honestly, very little. If I had to name one thing, early in the engagement I would have appreciated slightly more proactive written documentation of intermediate design decisions — things like the rationale for specific accuracy thresholds, fallback handling on low-confidence fields, and the architecture of the letter generation templates. Carlos had clear thinking behind each of these decisions, and he explained them well in conversation, but the written record was sometimes lighter than I would have liked for a project moving this quickly. As the engagement progressed and we developed a shared working rhythm, this improved on its own, and it’s a minor note against an otherwise exceptional sprint. That said, this is the kind of feedback I would give an in-house engineering leader rather than a typical contractor — most contractors don’t operate at a level where documentation of design rationale is even a reasonable expectation, and the fact that this is the only thing I can name speaks to the overall quality of the work.​​​​​​​​​​​​​​​​
