We needed an architecture aligned with a FedRAMP Equivalency roadmap from day one, and an AI layer built natively on AWS managed services. Valere designed and built three coordinated codebases on AWS: a TypeScript backend, a Python AI-pipeline codebase, and a React/Next.js frontend. Everything deployed via infrastructure as code across staged environments, with production isolated in its own VPC. Key deliverables included: • Multi-tenant architecture with strict tenant isolation across Aurora Serverless v2, Neptune Serverless, OpenSearch, DynamoDB, and S3, with tenant-scoped authentication via Amazon Cognito and authorization enforced at the API edge. • A document ingestion and AI pipeline orchestrated by AWS Step Functions, using Amazon Textract for OCR and vector embeddings for retrieval, integrated with a Neptune knowledge graph. • A conversational Bid Assistant built as a multi-stage retrieval-augmented generation (RAG) pipeline on Amazon Bedrock, with prompt and model selection configurable at runtime via AWS AppConfig—allowing us to roll out new models and strategies without redeployment. • An event-driven backbone using SQS, SNS, and EventBridge for audit logging and asynchronous processing. • A server-rendered Next.js frontend containerized on ECS/Fargate. • Complete UX/UI design, from research through final deliverables in Figma.

What were the measurable outcomes from the project that demonstrate progress or success?

The platform is live and generating revenue. Enterprise government contractors are using it to make better capture decisions and win more work. The most concrete outcome: our system generates capture intelligence reports on some of the largest and most complex federal programs in approximately one hour—work that previously required four to six weeks of manual effort from senior capture managers. Our platform gives BD teams an unfiltered assessment of how well they are actually positioned to win a given opportunity, along with detailed action items to improve their position. Companies using our system are applying that rigor across their entire pipeline—no-bidding work they have no real chance at winning and focusing resources on the opportunities where they are best positioned. That decision support, applied at the enterprise level, is helping our clients implement the right strategies on the right opportunities. The architectural decisions are performing well in production, and the platform is the foundation for our vision of a true human-AI partnership in business development.

Yes, with the context that this was a genuinely difficult engagement from the start. We are building something that doesn’t have a playbook—deep vertical AI-SaaS for a highly regulated, highly specialized market. Nobody involved had done exactly this before. The co-founders were translating decades of domain expertise into product requirements for the first time. Our CTO was bridging the gap between business vision and engineering execution. And the Valere team was learning an entirely new vertical with a customer base that does not tolerate mistakes on exceptionally tight deadlines. The early weeks required resetting scope and sequencing as the full complexity of our vision became clear. We were contractually obligated to deliver an MVP to clients who had already signed licenses, so the deadlines were real and non-negotiable. What mattered is how the team responded: everyone learned to work as one integrated unit. The co-founders brought the subject matter expertise, our CTO brought enterprise software standards and served as the translator, and the Valere team brought their creativity, technical talent, and a willingness to adapt to a demanding development process. The team hit the milestones that mattered, including the deadlines gating our early-access launch. Now we’re regularly selling to enterprise clients while adding additional functionality every sprint.

What did you find most impressive or unique about this company?

The people. Valere delivered a team of intelligent, creative, and opinionated developers who are open to change, adaptive, and willing to learn why things have to be done a certain way in a very complicated environment. They brainstorm with us, execute our requirements, and bring their own ideas and experience to solving problems that are numerous and ongoing. Valere provided the team that, alongside our founders and CTO, turned a vision into working software that our clients are using to win. This is not a project that a staffing firm could deliver, and I’m grateful everyday that we selected Valere.

The early phase of the engagement required more time to align than either side anticipated. The complexity of our vision and the specialized nature of our market meant there was a genuine learning curve for everyone involved. But that’s the nature of building something nobody has built before. The team adapted, we found our rhythm, and now we’re delivering everyday for our customers.

Deliverables included fixing 100+ bugs, stabilizing the Pull Planner Canvas and activity persistence, implementing a clear enterprise organization model with role based permissions and override logic, and standardizing domain based onboarding.

They also implemented and hardened Stripe subscriptions and webhook handling, then ran end to end testing and regression validation to support deployment on AWS.

We reached a stable, UAT ready build. Valere resolved 100+ issues, fixed canvas persistence and collaboration edge cases, and clarified enterprise organization and permissions so teams could collaborate without role conflicts. We also shipped consistent domain based onboarding and a working Stripe subscription flow with reliable webhooks, which unblocked subscription based growth.

Project management was structured and lightweight. Valere helped us define a prioritized backlog, worked in short weekly sprints, and shared clear status updates with what shipped, what was next, and any risks or dependencies. When we raised issues, they responded quickly, usually the same day, and were good at proposing pragmatic options instead of over engineering.

The long-term measurable goal was to create a repeatable content engine capable of scaling YouTube revenue and audience growth.

Project management was one of the most disappointing aspects of my experience with Valere.

From the beginning, I felt that the project was poorly scoped, poorly managed, and inadequately understood despite the fact that I spent substantial time explaining the business model, the intended workflow, and the level of sophistication required. This was not a simple website or generic app. It was a highly specialized AI-assisted media platform involving FOIA-driven case sourcing, ranking logic, evidence ingestion, multi-asset synchronization, and timeline-based video editing. In my opinion, the team never truly grasped the operational and technical demands of what they were hired to build.

A major problem was that the so-called discovery and planning process did not appear to result in meaningful alignment. I expected a serious effort to study real body cam YouTube content, review representative raw source files, understand how documentary-style narratives are built from law enforcement footage, and define what could realistically be automated versus what required human editorial control. Instead, I felt like discovery was treated as a formality rather than as the critical foundation it should have been. Many of the most important issues that should have been clarified early remained misunderstood or unresolved much later in the project.

In terms of delivery, my experience was that progress was slow, fragmented, repetitive, and often disconnected from what had actually been requested. Meetings frequently felt like a cycle of re-explaining the same concepts rather than moving toward completed, usable deliverables. Instead of seeing a steady progression toward a coherent MVP, I often saw partial outputs, shifting interpretations, and features that did not align with the actual purpose of the product. There were multiple points where I felt the team was taking shortcuts to reduce development complexity rather than building what had been discussed.

I also did not feel that deliverables were consistently provided on time in a meaningful sense. Even when something was shown, it often did not reflect the level of functionality, thoughtfulness, or understanding that I expected based on prior discussions. In other words, “delivery” often felt more like presenting something for the sake of showing activity rather than delivering a well-executed component of the actual platform. That distinction became very important over time.

Responsiveness was also frustrating. While communication existed, I would not describe it as effective project management. There is a major difference between replying to messages and actually responding to the client’s needs. Too often, I felt that my concerns were acknowledged superficially without being substantively resolved. I repeatedly raised issues about misunderstanding core requirements, lack of visible progress, weak discovery, and the gap between what was promised and what was being shown. Those concerns did not, in my view, result in the kind of course correction I would expect from a competent development partner.

Another serious concern was the feeling of scope drift without corresponding accountability. Over time, the project seemed to move further away from the original vision and closer to a far more manual, far less intelligent workflow than what had initially been discussed. Features that were central to the value of the business began to feel watered down, reframed, or replaced by simpler substitutes. That was especially frustrating because I had hired them specifically for their claimed ability to handle advanced AI product development. Instead of confidence increasing over time, my confidence decreased as it became more apparent that key concepts were either not understood, not prioritized, or not being implemented properly.

I also found the process inefficient and costly relative to what was actually demonstrated. For a premium-priced engagement, I expected much stronger leadership, clearer ownership, better requirement translation, and more tangible progress. Instead, I often felt like I was paying senior-level rates while still having to repeatedly educate the team on the same concepts and push for clarity on basic deliverables. That is not the experience I would expect from a firm presenting itself as a highly capable AI and product development company.

Overall, my experience with their project management was that it lacked rigor, lacked product comprehension, lacked urgency, and lacked the discipline required for a complex custom build. I did not feel that they adequately translated my requirements into execution, I did not feel that the most important items were delivered in a timely or competent manner, and I did not feel that my needs were truly understood or met.

Yes—there are several major areas where Valere could have significantly improved the engagement.

1) A Real Discovery and Feasibility Process
The biggest improvement would have been conducting a serious discovery and feasibility phase instead of what felt like a high-level requirements collection exercise.

For a product this specialized, they should have:

studied actual body cam YouTube channels and successful storytelling formats
reviewed representative raw evidence files before scoping
validated what could realistically be automated with current AI tools
identified which workflows required human editorial control
modeled infrastructure and operating costs early
pressure-tested the business logic behind FOIA sourcing, ranking, and editing
Had this been done correctly, I believe a significant amount of scope confusion, rework, and expectation mismatch could have been avoided.

 
2) Stronger Product Leadership & Requirement Translation
A major gap was the translation of business goals into usable product requirements.

I spent a great deal of time explaining the vision, workflows, and intended outcomes, but too often I felt those ideas were either simplified, misunderstood, or converted into features that did not solve the actual problem.

A stronger product lead or technical architect should have been able to:

convert the vision into tighter acceptance criteria
challenge weak assumptions early
define clearer MVP boundaries
ensure UI/UX decisions matched the operational workflow
prevent repeated re-explanation of the same concepts
This would have made the project much more efficient.

 
3) More Tangible Progress and Evidence of Work
Another area for improvement would have been showing more demonstrable proof of progress between meetings.

For a project of this cost and complexity, I expected:

clearer milestone ownership
visible prototypes earlier
GitHub evidence and development logs
better documentation of what was completed
more working features instead of conceptual discussions
faster iteration cycles tied to user feedback
Too often, I felt that meetings focused on what would be done rather than what had actually been completed.

 
4) Better Alignment Between Promise and Delivery
The final major improvement would be ensuring that the sales and discovery promises remained aligned with the delivery team’s actual capabilities.

At times, it felt like the initial vision presented during the sales process was much more advanced than what the execution team was realistically prepared to deliver.

That disconnect created frustration and made it difficult to maintain confidence in the project trajectory.

On the delivery side, we established a repeatable cadence for demos, QA, and releases—reducing cross-team handoffs and keeping momentum even when R&D findings required iteration.

Their project management was structured and effective. We worked in agile sprints with a prioritized backlog, clear weekly goals, and regular demos. While the broader timeline was influenced by legacy complexity and ongoing R&D uncertainty, they consistently delivered sprint commitments and helped us regain momentum and predictability.

In the very early stages, we would have benefited from slightly more upfront alignment on “definition of done” for R&D spikes (what success looks like, how results get documented, and how quickly they roll into product). Once that cadence was established, execution was smooth. Overall, the partnership has been strong.

We began with a terrific discovery process, followed by an equally strong and thoughtful UX/UI design phase. The development team went through some early staff adjustments, but once the team was fully in place, we learned to work together very effectively. Valere was responsive and a pleasure to work with throughout the engagement. Their account manager was consistently supportive, positive, and helpful, contributing to a highly collaborative experience.

Put a clear scheduling and benchmarking process in place early and follow it consistently. It’s also helpful to have the same project manager involved from beginning to end to ensure continuity, particularly across the transition from discovery and UX/UI into the development phase.
What advice do you have for clients with similar needs to yours?
Valere is a strong and capable firm with a clear methodology and a collaborative, professional culture. Their project management and UX/UI teams are especially impressive. As with any complex software effort, it can be valuable to meet the development project manager and lead developer early to ensure shared expectations and smooth coordination. Valere's willingness to iterate until we were satisfied was genuinely impressive. GenAI projects are inherently subjective—getting an AI to "sound right" and behave appropriately requires patience and lots of testing. They could have locked us into a fixed scope and walked away after the initial delivery, but instead they put in the extra effort to refine prompts, adjust guardrails, and test edge cases until we had something that truly represented our brand. Their technical team also did a great job explaining AI concepts in plain language, which helped us make informed decisions without getting lost in jargon.

As a client, we sometimes felt we had to drive the project timeline and flag issues rather than having them anticipated. More proactive project management would have been helpful—specifically, clearer milestone check-ins and earlier identification of potential roadblocks. For a GenAI project with inherent uncertainties, having someone proactively managing expectations and communicating progress would have reduced our stress.

Given there breadth of experience they could probably offer general business consulting services to improve their clients internal structure as an add on. We had issues with account credentials and sharing. Not a big deal for my company but there are tools that they probably are aware of with other clients that we could use to make things smoother. Our relationship with Valere is good, so if something is off we address it directly and they respond in kind. There was an issue with the communication cadence early in the project but we found a rhythm that works so it's all good.
