I’m the marketing manager of a haircare brand selling on TikTok Shop Spain.

What challenge were you trying to address with Social Stag?

We hired Social Stag to build and run our TikTok Shop affiliate creator program in Spain from the ground up. At the time, we were relying almost entirely on paid ads, and we wanted organic creator content to become our main growth channel.The specific objectives were to recruit creators at scale in the Spanish beauty and haircare space and move them from first contact to an actual posted video, not just an accepted invite. We also wanted to set up and manage the sample program end to end, including the request review, approval rules, shipping follow-up, and chasing creators who received a sample but never posted.Additionally, we wanted Social Stag to create product-level content briefs for our full range so creators knew the hook, the structure, and the compliance limits before they filmed. We also wanted them to build lifecycle automations in our CRM so creators got the right message at the right stage instead of generic mass messaging.Moreover, we wanted to protect the account by stopping over messaging and spam warnings, keeping messaging inside TikTok limits, and keeping all creator claims compliant with EU cosmetic advertising rules. We also wanted to improve the economics of our TikTok Shop ads by feeding them better creator content so our ad spend worked harder instead of just growing.Lastly, we wanted Social Stag to give us a system we could measure weekly to know which creators converted, which products needed pushing, which needed pausing, and where the drop-off was in the funnel. The main goal was simple: less dependence on paid ads and more revenue coming from creators who genuinely used and posted about the products.

What was the scope of their involvement?

Social Stag handles the program end to end. They do creator recruitment, which includes targeted search and outreach in the Spanish beauty and haircare niche, taking creators from first contact to posted videos, not just accepted invites.They also do outreach automation, which includes CRM lifecycle flows (sample approved, shipped, delivered, content overdue) with messaging kept inside TikTok limits to protect the account. They handle sample management, including approval rules, shipping follow-up, and chasing creators who received a sample but had not posted.Moreover, they create content briefs, which are Spanish briefs for the full product range with hooks, structure, and EU compliance limits. They also have a system that turns winning videos into repeatable formats for other creators.In addition, they do community management, which includes a VIP creator group and a monthly rewards campaign with automatic payouts. They also handle GMV Max ads, which includes campaign audit, per product breakeven ROI floors, creative exclusion rules, and a weekly optimization SOP.Lastly, they do reporting, which includes a weekly performance report with clear push, pause, and fix lists for products and creators.

What evidence can you share that demonstrates the impact of the engagement?

The program is still scaling, but we already have measurable progress. The GMV Max audit flagged four underperforming ad creatives, which was around 9.5% of our 30-day ad spend (close to €1,000 or $1,100) running below breakeven. Every product now has its own breakeven ROI floor, so ad decisions are based on real margin instead of the platform's inflated ROI numbers.Moreover, we have over 35 proven creators now organized in tiers, with a VIP group for top performers and a monthly rewards campaign live with registered participants. We also have 80 ranked Spanish hooks with briefs across our eight push products, so every new creator starts from a proven format instead of a blank page.Additionally, for the first time, we have a weekly report covering the full funnel (outreach, samples, posts, sales per SKU), so we see exactly where the drop-off happens and act the same week. The biggest shift is structural: we went from ad-dependent growth with no creator system to a measurable, repeatable affiliate operation.New creator videos now land every week instead of in random bursts. The monthly rewards campaign only counts videos posted inside the month after registration, so registered creators post on a regular cycle, and VIP creators typically post several videos per month. We review all new videos every Monday and turn the winners into formats other creators repeat.In the last 30 days, roughly 1,500 new creator videos were posted by around 450 different creators, generating over 7.5 million views. Video volume is up about 27% versus the previous period, and the sample pipeline feeding it is growing even faster, with approved samples more than doubling.Moreover, the program runs on a few core metrics: GPM (GMV per 1,000 views) to judge whether a video actually sells and not just gets views, a winning video threshold combining 30-day sales and GPM, sample to first post conversion to catch drop-off in the funnel, and repeat creator participation, meaning how many creators post again month after month through the tier system and the monthly campaign. On the ads side, we track ROI per product against its own breakeven floor instead of one blended number. Everything rolls into the weekly report.

We primarily communicate through virtual meetings.

What did you find most impressive about them?

The biggest impact came from outreach automation and sample management. Creators stopped getting stuck between accepting a sample and actually posting, and the account stayed safe while volume grew. The winning format briefs were a close second because they let us repeat content that already works instead of guessing.Moreover, the most impressive part is that they think in systems, not one-off campaigns. Every problem we raise comes back as a rule or automation the program now runs on. Winning videos become reusable formats, weak ad creatives are excluded by clear rules, and creators are managed by stage instead of mass messages.Additionally, they respect the economics because decisions start from our product margins, not vanity metrics. It feels less like renting an agency and more like having an operating system installed for our affiliate channel.

Are there any areas they could improve?

Not much, honestly. If I had to pick something, the early reporting was very detailed and took effort on our side to digest. It has since been simplified into one weekly summary with clear action lists. Faster revenue wins on the organic side would always be welcome, but they were upfront that a creator system takes a few months to compound, and we prefer that honesty over inflated promises.
