What do you do when a project is delayed or overbilled by 50% or more?
About 80% of the projects I take on were started by another team that missed too many deadlines and exceeded their budget. I have a five-step process that has turned many “lost” projects around.
The other 20% of my projects avoid these costly issues in the first place because I’m able to analyze them before we begin. Here’s how it works:

App Stability & Reliability:
Testing & bug fixes for the Mobile Apps shall be done on iOS & Android real devices. Specific device models or browser versions will be discussed with the client prior to performing the task.
Testing & Bug fixes over Browserstack to cover additional 10 devices (5 iOS + 5 Android).
Testing & Bug Fixes for the Web product on 5 real devices + browser combinations.
Testing & Bug Fixes for the Web product on an additional 10 device + browser combination over BrowserStack.
Pen-testing / Security Testing:
The purpose of this test would be to find out any security vulnerabilities in the system.
We can engage a 3rd party to conduct pentests after the client’s approval of efforts & cost.
SubcoDevs will ensure that the data is secure & is not compromised during this process.
Server Maintenance: SubcoDevs may take below given measures to ensure server performance is on check and services continue to perform at its peak. Below activities may incur additional server costs due to additional services.

App Side Maintenance: Below activities may be performed to ensure Apps continue to work:
Proactively review Apps due to Android or iOS OS upgrades and submit a new build on a regular basis.
Minor upgrades to enhance user experience
New features or enhancements shall be discussed with SubcoDevs and once Client & SubcoDevs reach an agreement on commercials and timeline, the development shall commence.
Monitor crash logs in Firebase Analytics, and resolve them based upon priority set by the client.
Integrate App Analytics & usage SDK (e.g. MixPanel) for better monitoring of App usage. The client will also have access to the MixPanel dashboard.
App Build deployment against any code changes.
Force Update old versions.

Our system was hardcoded and made for a specific purpose — it wasn’t scalable. We hired SubcoDevs to develop a more scalable system for when we split into different verticals in the future.

What was the scope of their involvement?
Initially, we had to transfer all knowledge bases from the previous developers to the engineering team at SubcoDevs. Then, they addressed all the projects and tasks we had.
At present, they continue to provide development services for us. They offer guidance on how the system can be structured and how we can create scalable code so that we can continue to grow and utilize the system to its full potential.
In terms of technologies, we’ve primarily been using React on the frontend. We’ve also been working a lot on AWS.

My team and I have been content and satisfied with the services that SubcoDevs has provided. They have great team management, and we’ve seen few bugs in the features they’ve developed. Moreover, whenever we provide feedback to their work, they’re always more than willing to be helpful.

They’ve been pretty accurate with everything, so I have no big complaints. Sometimes, we have to alter the scope of the project, but there’s been no pushback from them. The SubcoDevs team has been truly accommodating toward us, and we’re always able to achieve great results. To organize our tasks, we primarily use Slack and ClickUp.
