We hired this team to migrate our website from Drupal 7 to Drupal 9. We have a large and complex website and needed it to remain intact as much as possible.

We worked with our university to open a procurement action, and this team was one of 12 who submitted proposals, and after picking three options we chose this vendor based on their past projects, positive reference checks, cost estimate, and experience working with large websites.

We had a kick-off meeting to discuss our goals and objectives. The team built a dev site in Drupal 9 with all of the content included from our old site, and they cleaned up the bugs in content that I identified. When that was mostly up to date we were able to launch the new site.

A project manager was our main point of contact throughout the process. There were also 3-5 developers working on the migration.

Can you share any measurable outcomes of the project or general feedback about the deliverables?

We were only focused on content migration for this, from Drupal 7 to Drupal 9. The team was able to do this with most of the content still intact. Those items that weren’t able to be migrated were due to differences in modules between D7 and D9.

We had weekly Google Meet calls with the project manager, and used Bug Herd to note any issues with content on the dev site with the developers.

What did you find most impressive or unique about this company?

They were very responsive to issues or concerns I had compared to previous vendors I’ve worked with. They were also helpful in translating certain terms for me, as I’m not a computer person at all.

Are there any areas for improvement or something they could have done differently?

Nothing that I can think of. There were a fair number of bugs, but nothing I wouldn’t have expected considering the size and complexity of our website, and the team were able to respond well to the issues that did come up. We did have a few delays in launching the site, but that was more due to issues with other stakeholders than with Exemplifi.

We wanted to move off of Hubspot as our website platform onto Webflow. At the same time, we were redefining our brand positioning and visual identity, adding an additional language. No one in the company had experience with Webflow so it was a learning experience. It involved migrating some content (blogs, case studies) but for the most part it was all new content and a redesign of the site.

Webflow provides a community of certified companies who have experience developing on their platform. I searched for someone who had experience with enterprise sites. After speaking with more than a dozen of them, I found Exemplifi to be the most responsive and willing to work with us to learn the platform. It was important to me that they demonstrated previous work and project management expertise.

Describe the project in detail and walk through the stages of the project.

After providing an outline of the content and navigation, Exemplifi put together a timeline and a document that walked us through the phases we would undergo. Everyone was clear on what needed to be done and when We provided a Figma design and halfway through, changed it. Exemplifi accepted this with grace and a willingness to make sure we had a site to our satisfaction. In general, we provided the wireframes, they built the site and documented along the way how things worked, image sizes and weekly meetings kept us all accountable and moving forward. They approached it in phases: they built the templates in stages, we approved them and started populating with content while they worked on other templates. This repeated three times.

Throughout there was QA and then we did our own QA and they quickly responded. When there was decisions to be made on how to approach something, they provided options and we worked through to a decision. While our site is not as complex as some larger enterprises, they enabled us to have the freedom to have many editors and to be able to add and adjust as we grow. The project was a completely new site design and nearly 100% of the content is new. We did have them migrate some blog, case study and resources over from Hubspot and they did this seamlessly.

Vinod, the CEO led the project from kickoff to template delivery. Once we started populating content and QA, Sunil became the main contact for training and working out user experience and a variety of things we had not thought about in our initial document definition. The devil is in the details and they handled all of our requests and changes with grace and professionalism. There was a team behind Sunil of developers and QA staff.

Can you share any outcomes from the project that demonstrate progress or success?

Our site launched in the last week. Internally, it has been well received. We accomplished our goal of transitioning to a new CMS, conveying our revised positioning and new visual identity. Along with adding an additional language (EN + Japanese, Chinese and Korean), we add new sections and new features. Everything is working well and the launch is considered successful.

How effective was the workflow between your team and theirs?

We established a Slack channel for quick communications with all the project members. The project team spanned across the US, Korea and India so this was an easy and fast way to handle things. We also had weekly project calls to update everyone on where we were on the timeline.

What did you find most impressive or unique about this company?

I was most impressed with their responsiveness and professionalism. We had many changes including a design change midway through and they handled it well. I truly felt they were a partner who had our best interests in mind. They always came with options when a decision had to be made. The scope of the project was enterprise level and they handled it well.

Are there any areas for improvement or something they could have done differently?

If I had to point to something, we might have gone through our requirements document in more detail to flesh out the things I omitted as to how pages and content areas should work. That might have saved some time in the QA process but I see it as a plus that change requests were taken in stride and they worked hard to still keep us on track while implementing our requests.

The teams friendliness and ability to relate. They were fairly flexible in changing gears as the requests altered slightly as time went on.

How did you select this vendor?

I have known Vinod Pabba, CEO of his past experiences and was impressed by the quality of work they have done. Hence I approached Vinod with his idea and he immediately jumped in to get it going without needing an developer support. The alternative was to build on my own on on existing e-commerce platforms and I didnt have expertize and developer bandwidth to devote for this project. So internally we made the decision to work with Exemplifi to get this done.

Exemplifi very quickly gathered the requirements from us and understood the grey areas in terms on things we didnt know. They didnt get bogged down by further details and slow the process. They quickly brought up the barebones Woocommerce/Wordpress platform and took us through the various design options available and advised us on what makes most sense based on our requirements. This happened in less than 48hours of our initial conversation with Vinod. Within the next week Exemplifi took our design preferences and coded up the rest of the platform, onboarded content, payment gateway, email systems, DNS configurations etc. and got the Live system up and running. It was a collaborative process where our designers and product team worked with them to onboard inventory, graphics and images etc to get the look and feel close to what we were looking for. It was a working system on Day 10 which was collecting orders and processing them on backend. Our plan is now to build on this foundation platform more things which can drive our business and make it more user friendly.

Exemplifi had 2 direct POCs from their end and those two communicated with directly and multiple times a day.

Can you share any information that demonstrates the impact that this project has had on your business?

The biggest impact for us is that within 10days of ideation, we had a functioning e-commerce website which had our catalog up and we were collecting orders. All this without needing a single developer from our side. This was hence very impactful for the organization and help drive more revenues quickly and cost-efficiently.

How was project management arranged and how effective was it?

We used Email, Google Hangouts, Google Docs for all our collaboration and project management tasks. The project was done at their India design center but we didnt experience any language or time barrier issues.

Our engagement began in November 2019. Phase one was completed in February 2020 when the website was launched. I’m still working with them on other projects.

What evidence can you share that demonstrates the impact of the engagement? 

They were extremely professional and efficient. They went above and beyond, presenting themselves in an appropriate manner. The team was always focused and responsive to the needs of both my client and me.

They were flexible and agile when changes arose and figured out how to get things done rather than putting up any roadblocks. Instead of nickel and diming me, they understood that this was the way these projects worked and there was never a conversation about being out of scope. 

How did perform from a project management standpoint?

They were very organized and had the appropriate tools, adjusting them based on the needs of the client and the timeline. Exemplifi was extremely efficient at getting the website done.

The client had a six-week timeline and even though everything was ready to go within that timeline, the client decided to hold the project. So, the extended project timeline wasn’t Exemplifi’s fault. They worked diligently to make sure that we met the timeline without sacrificing the quality.

What did you find most impressive about them?

When it came to financial negotiations and discussions, they were also open to something that would be a win/win for all parties. They were a very fair partner.

Are there any areas they could improve?

No, I don’t have a single complaint about the way they worked and performed. They were just really good. This was a tough project that the client continually made revisions to even during the development phase.

Exemplifi kept rolling with the changes and never complained. Every now and then they would push back to let us know that some of the decisions were risky. When the client wanted the task completed anyway, Exemplifi figured out a way to get it done.

Do you have any advice for potential customers?

Communicate proactively and develop an interpersonal relationship with them. Additionally, if you respect their needs, they will jump through hoops for you in return. They are the ultimate partners, which is why I’m using them for other projects. You will also need a well-defined scope, even if there will be unforeseen challenges. This will minimize the surprises that you’ll experience along the way.

The outcome has been very positive. The new CMS gives us a lot more agility because our marketing team is able to create content and post on their own. It’s significant process improvement.

Rather than taking a hit on SEO like we expected, we’re actually trending up. We hired another SEO agency to ensure that everything was to a high standard, and their feedback was very positive. They were surprised by how button-down everything was from an SEO perspective.

Based on the project’s success and our strong partnership, we’ve committed to an ongoing relationship with them.

How did Exemplifi perform from a project management standpoint?

I was surprised by how quickly they provided feedback. Based on the extent of our project scope, I expected everything to take six weeks, but they finished in three weeks. Their communication was stellar, and our strong relationship is a big part of the reason why we plan to continue working with them.  

We leveraged Basecamp and Google Sheets to the degree that it made sense. Then, they gave us access to their management portal where we can live chat and set priorities. Their team has been super quick.

We outsource most of our development to three partner companies. Exemplifi is one of those partners. We like to scale quickly as needed, and this arrangement allows us to do so.

SOLUTION

What was the scope of their involvement?

Most of the projects we work on are either disease awareness websites or product, brand, or drug websites. Some are domestic, while others are global. Exemplifi develops each website and integrates it with a CRM or CMS system. Some sites use off-the-shelf systems, while others work with legacy systems from our clients.

We contract them project by project. As new assignments come our way, we write up briefs for Exemplifi. They return with a quote and questions, and we then agree on the price and rough timing. We do a lot of the maintenance after projects are completed on our end, which allows them to keep their resources available for the next big project.

One example of their work is a website we collaborated on for a drug that was on the verge of FDA approval. We analyzed the business requirements and specs, and then created the design, copy deck, and wireframes. They asked questions, and we handed over all the documents and tools they needed. It was a WordPress site with a Salesforce marketing cloud integrated in for emails. If a lead came in from a physician, Exemplifi would work with provided data to customize outbound emails to sales reps. Once development was finished, they started QA, then supported the project 30-60 days after completion.

Since we had a comfortable relationship with this client, we always mediated between the customer and Exemplifi. We used Beanstalk as a code repository, and our team reviewed their work, but most of the development was in their hands.

On this particular project, we worked with a team of about 4 or 5. We had a project manager, dedicated front- and backend teams, and a specialist who focused on marketing cloud integration.

We never worked with them on standard projects; everything they created was custom. They always delivered on time and within budget, and our clients are happy. They resolved all our issues, and they adapted, responded, and recovered whenever there was a change or a mistake. Their ability to react quickly is very impressive. We used a lot of tracking tools, and they accommodated all of them.
