Context & Challenge
Companies in the pharmaceutical industry use a wide range of promotional and also educational tactics for their target audience, the healthcare professionals (HCPs). A very well established tactic in the industry is to have Key Opinion Leaders present scientific information related to their products at events, either company organised or larger events.
To eliminate any suspicions and misconduct in speaker engagements and pay regulators, industry associations have devised clear guidelines on how to calculate the fair market value for speaker engagements.
However, the administration part of speaker engagements observing the compliance guidelines required significant effort and the usage of tools such as Spreadsheets and other documents to do that, was prone to errors, generated frustration and did not offer full confidence that all compliance aspects were met.
Our Solution
Using our industry-specific expertise, we swiftly assembled a delivery team covering the following skills: Business Analysts, Cybersecurity experts, Senior Architect, Software developers - Senior, Middle and Junior level - Quality Assurance and Configuration Manager. Innovation has always been a major focus @AstraZeneca, looking for ways to improve and enhance existing processes is an every day practice. The client decided to trasnform their sales incentives management process and wanted to do so with state of the art technology.

Approach - agility taken to extreme
The only solution was to run the framework and process design, the solution implementation and the change management in parallel:
- 2 week sprints
- Core group of cross functional, cross country client team + Binovate experts, designing the frameworks, process and specifications 1-2 sprints in advance
- Development team implemented, tested and deployed functionalities after each sprint
- Champions from each function and country have been enlisted and involved in the process and will further start communication, training and driving solution adoption in their own groups.

Progressive Web Application Development
Our client wanted to facilitate a multi-disciplinary approach in disease management.
Doctors in smaller clinics, particularly oncologists, needed a way to identify and connect to various other specialty doctors that were not available in their clinic. This was needed in order to seek qualified advice for the side effects that cancer patients were struglling with. Sharing experience in such a collaborative way was key for efficiently supporting the patients through their journey towards health and consolidating the client's patient centric approach.
Our Solution?
In a nutshell, we proposed and implemented a digital, user friendly way to address our client's need : to identify the right specialists and connect with them remotely, forming virtual multidisciplinary teams across different geographies. I am the Innovation and Business Excellence Director of Romanian affiliate of AstraZeneca, major pharma company. I am also coordinating IBEX activities across Central Eastern Europe and Baltics Area.
For what projects/services did your company hire Binovate Labs, and what were your goals?
With the launch of our 2025 Growth Through innovation strategy, we are committed to evolve the engagement with our customers from current multichannel to an omnichannel model that will offer a better customer experience.
Given the complexity of omnichannel planning and the historical gap in aligning brand planning with individual activities plan, we comissioned Binovate to build a customized solution that will allow for the cross functional teams to co-create the strategical omnichannel plan, translate it into tactical plans, and inform each of the customer facing roles to build their individual, operational plans, in every business cycle (currently set quarterly).
Furthermore, we required that the solution will allow monitoring the execution and allow adjustments of the plans, with the objective of optimizing our customers interractions.
How did you select this vendor and what were the deciding factors?
We are working for almost 10 years with Andrei Frangeti and Binovate in different projects: business strategy, patient support programs, commercial processes optimisation, customized solutions to support digital and innovation. For the last 5 years we were succesfully using one of their solution - Customer Excellence Expert CEX - as an end to end multichannel planning solution for each business cycle. CEX was widely used across markets in CEE. Given this already existing collaboration, we decided to evolve the solution to fit the new omnichannel model we are after.
Describe the scope of work in detail, including the project steps, key deliverables, and technologies used.
We take a stepwise approach in evolving our OC planning: - operational planning implemented from Q2 2021 (V1 evolves the Segmentation to support the new P,S&T framework and allows us to plan frequencies for multiple channels - Multichannel step in the omnichannel transformation), - tactical planning aimed for Q3 2021 (V2 will connect the quantitative approach from V1 with the qualitative part of customer objectives, key messages and content), - finally landing to strategical OC planning in Q4 2021 ( The new CEX360 will be supporting the end-to-end planning part of the entire transformation.
It will help us define for the right customers segments (personas) the right objectives, key messages, channels & frequencies and build them into omnichannel campaigns.) From September 2020 we initiated the Co-creation process, with an agile approach between AstraZeneca and Binovate Team, that included design, development, integration with existing systems and tools (e.g. CRM, Data Warehouse, BI etc), roll-out, training, change management and refinement loops with a view to evolve solution to the org needs.

There were 12 people involved in the project, including Product Lead, Solution Architect, Project Manager, Quality Assurance, 4 senior backend developers and 4 senior frontend developers.
Can you share any measurable outcomes of the project or general feedback about the deliverables?
We were able to launch V1 (operational planning) on time, despite very tight schedule. This way we achieved a critical business step across all CEE-BA markets, allowing all teams, in all TAs to evolve their P&S&T and improve the customer experience with channel preference. IBEX team, involved in co-creation, increased their OC capabilities, being able to drive and monitor the quality of business planning throughout the countries.

On top of the co-creation agile approach, Binovate team managed exemplary the complexity of the project, being able to structure and keep on track the multiple workstreams and different audiences (Core Team, Champions from all functions, Leadership, CommEx involved in solution implementation and IT). Communication and co-creation between AZ and Binovate teams was supported with modern tools: Zoom, Slack, shared Docs and workspaces.

Introduce your business and what you do there
I am a marketing manager at a pharmaceutical company.
What challenges were you trying to address with Binovate Labs?
We were trying to create a platform to connect oncologists with other medical specialists as well as with new therapies to refer patients to.
What was the scope of their involvement?
Binovate Labs developed a web-based application.
What is the team composition?
I worked with the company owner and all of the project team.
How did you come to work with Binovate Labs?
When I started working at the pharmaceutical company, Binovate Labs had already been selected as a service provider, so I wasn’t involved in the selection process, and I’m not completely sure what criteria were used. However, seeing the results we’ve had with our collaboration, I know they were a good choice.
How much have you invested in them?
Our company invested less than €60,000 (approximately $73,000 USD).
What is the status of this engagement?
Our engagement lasted from July 2019–April 2020.
What evidence can you share that demonstrates the impact of the engagement?
Because of some inner processes and COVID-19, we had to delay the site launch. However, we are currently following up on some KPIs, like the number of members, interactions, visits to other site’s resources, among others.
How did Binovate Labs perform from a project management standpoint?
Binovate Labs performed very well. We had weekly meetings where discussions were clear, specific, and extremely precise. They used Google tools for project management and file sharing.

They provided good value for money and didn't promise more than they could deliver.
Are there any areas they could improve?
The team could have a closer follow-up with the client after the product is finished. This issue is something that we've already discussed with them.
