Mind Consulting developed a digital platform for a marketplace in the exotic animal industry. They built a responsive web portal, an iOS and Android mobile app, a provider web dashboard, and an admin dashboard.
Mind Consulting's work resulted in the successful launch of the platform, which received recognition from specialized YouTube channels and Reddit communities. The team delivered on time, exceeding expectations, and showcasing a unique blend of technical competence and industry-specific sensitivity.
BACKGROUND
Introduce your business and what you do there.
I’m the commercial and partnerships manager of Mercado Morph, a marketplace for exotic animals and pets.
OPPORTUNITY / CHALLENGE
What challenge were you trying to address with Mind Consulting?
The home services market in Brazil is highly fragmented, informal, and historically driven by word-of-mouth referrals, which excludes providers without a strong network and leaves homeowners dependent on unknown professionals with no guarantee of quality. We needed to build a digital platform from scratch that would digitize the entire chain: provider registration and verification (national ID, background checks, certifications), a geolocated service request system with matching by category and availability, competitive quote flows, verified post-service reviews, and protected payments released only after the client confirms job completion. The core technical challenge was delivering a seamless experience for two very distinct user profiles — the homeowner (who wants simplicity) and the provider (who needs professional tools for schedule and billing management) — within a single, cohesive, and scalable ecosystem.
SOLUTION
What was the scope of their involvement?
Mind Consulting built the entire platform from scratch, with no off-the-shelf solution or white-label components. The team delivered a responsive web portal in Next.js for end clients, with category and geolocation search (Google Maps API), a structured service request form per demand type, a quote comparison system, and verified provider reviews. Moreover, Mind Consulting delivered an iOS and Android mobile app (React Native) for both clients and providers, with real-time push notifications for new requests, quote acceptance, status updates, and job completion confirmation. The team also built a provider web dashboard with full schedule management, active and historical job tracking, a map of open requests in their service area, payment statements, and tax documents.
Additionally, Mind Consulting delivered a geolocated matching system with a prioritization algorithm based on distance, availability, rating, response time, and review volume. The team also built a protected payment system integrated with Stripe and PIX, holding funds until service confirmation and automatically releasing payment to the provider after the client leaves a review.
Moreover, Mind Consulting delivered a provider verification module with national ID validation, criminal background check integration, and qualification certificate uploads. The team also built a robust review system with post-service photos, an overall score, and ratings by criterion (punctuality, quality, communication, cleanliness).
Furthermore, Mind Consulting delivered an internal admin dashboard with category management, registration moderation, request analytics, active coverage map, and NPS metrics by city. The team also set up cloud infrastructure on AWS with auto-scaling, a PostgreSQL database with PostGIS for geospatial queries, and Redis for real-time matching cache.
What is the team composition?
We worked with a dedicated UX/UI designer, two full stack developers, specialists for payment and logistics integrations, a QA engineer, and a project manager.
How did you come to work with Mind Consulting?
We found Mind Consulting through an online search. We chose them over other options because they had high ratings, their pricing fit our budget, they had a great culture fit, they offered good value for the cost, they were referred to me, and their company values aligned with ours.
What is the status of this engagement?
We worked together from May–October 2024.
RESULTS & FEEDBACK
What evidence can you share that demonstrates the impact of the engagement?
In the first 90 days after launch, we had 620 registered sellers (verified breeders and private keepers), 8,400 active listings across animals and accessories, 1,940 completed transactions with an average order value of R$480, and a dispute/complaint rate of just 1.2% — well below the generalist marketplace average of 4–6%, a direct result of the rigorous seller verification process. Moreover, we had a buyer NPS of 76 and a seller NPS of 81. We also had zero transport incidents in the first 90 days, owing to partnerships with licensed carriers and documentation automatically generated by the platform. The exotic animal community recognized the platform as the most secure and professional environment ever created for the segment in Brazil, with organic coverage from specialized YouTube channels and Reddit communities.
Regarding KPIs and pre-launch targets, our primary commercial target was a 50% quote-to-acceptance conversion rate. We ended up hitting 62% in the first two months, which honestly surpassed what we had internally projected for a brand-new platform in a niche segment.Beyond that, we had studied generalist marketplace dispute rates — which typically run between 4–6% — and set that as our ceiling reference when designing the seller verification flow together with Mind Consulting. Landing at 1.2% in the first 90 days was one of the most validating results we could have asked for because it directly proved that the rigorous verification process was doing its job.On the infrastructure side, the team had modeled cost and performance targets during the AWS architecture phase. Ending up 28% below the projected infrastructure cost, with 99.96% uptime and an average app load time of 1.1 seconds, showed that those early architectural decisions paid off in a very tangible way.
But if I had to point to the benchmark that mattered most to us as a business, it was the NPS scores — 76 from buyers and 81 from sellers — because in a segment where trust had been historically broken by years of fraud in informal channels, those numbers told us the market was ready to migrate to a structured environment, and that Mind Consulting had built something worth trusting. We met or exceeded every target we had set. No exceptions. Moreover, Mind Consulting combined technical competence with sensitivity to the regulatory and cultural ecosystem of the exotic animal market.
They understood that in this segment, trust is built through details: the “verified breeder” badge visible on the listing, the technical sheet with species-specific fields by taxonomic group, the automatically generated transport documentation. Each of these elements communicates professionalism to a highly critical audience that has repeatedly been burned by fraudulent sales in informal groups. The product they delivered is not simply an e-commerce platform — it is a structural shift in how the exotic animal market operates in Brazil.
How did Mind Consulting perform from a project management standpoint?
Project management was particularly strong given the number of regulatory and operational variables involved. The project manager created a “regulatory risk” document at the project’s outset, mapping every point dependent on compliance with Brazilian environmental legislation (IBAMA, SISPASS, CITES). They also conducted a specialized legal consultation before finalizing the architecture of the seller verification module. This proactive approach to compliance was critical to launching a product that not only works but that environmental authorities can audit with confidence. Moreover, Mind Consulting delivered biweekly sprints with on-time deliveries and transparent communication throughout the entire process.
What did you find most impressive about them?
We were surprised by the organic community recognition. We hadn’t budgeted for PR or influencer outreach in the early months — our go-to-market was fairly lean. What we didn’t anticipate was how quickly specialized YouTube channels and Reddit communities dedicated to exotic animals would cover the platform spontaneously, without any push from our side. That kind of organic credibility in a niche community is nearly impossible to manufacture, and we attribute it directly to the level of detail Mind Consulting put into the product. Moreover, we were impressed by the zero transport incidents in the first 90 days. Live animal logistics is genuinely one of the highest-risk operational components in our business — an incident in transit is not just a financial loss, it is a reputational crisis in a community that is deeply emotionally invested in animal welfare. We had contingency plans ready. We never needed them.
Are there any areas they could improve?
A matching system between buyers searching for specific morphs and sellers with confirmed upcoming clutches — a “pre-order reservation” feature highly requested by the community — was deferred to phase 2 due to complexity. The reptile breeding community operates heavily on pre-sales, and this feature will be an important differentiator. The team already has the specification ready, and we will be starting development shortly.
Do you have any advice for potential customers?
Everything that was in scope was delivered on time and to a high standard.
